Stop automating things that don’t matter.
Here’s the framework we use to find automation ROI.

We see too many teams automate a task that takes 2 hours a week, then wonder why it didn’t move the needle.

Instead, we use this simple 2×2:

• High frequency + High impact → Automate now
• Low frequency + High impact → Build a playbook, keep human in loop
• High frequency + Low impact → Consider low‑code, but don’t over‑engineer
• Low frequency + Low impact → Leave it

Example:
For a recruitment agency, matching candidate profiles to job specs = high frequency, high impact → perfect for AI‑assisted matching.
Formatting invoices? Low frequency, low impact → don’t waste your dev resources.

What’s one task in your business that looks small but has a huge ripple effect when delayed?
That’s where you start.

What Happens When You Automate the Right Thing
We helped a 12-person operations team reclaim 40 hours a week. Here's exactly what we did.
(Sharing this with permission — they were incredibly proud of the results.)

The problem:
→ Manual data reconciliation across 3 platforms
→ 2 full-time staff spending 60% of their week on copy-paste work
→ High error rate. Low morale. Zero strategic thinking time.

The solution wasn't glamorous:

Step 1: Mapped every manual touchpoint in their current workflow
Step 2: Identified the 3 steps causing 80% of the friction
Step 3: Built automated pipelines connecting their tools
Step 4: Added AI validation layer to catch exceptions
Step 5: Trained the team on the new workflow (2 hours total)

The results after 8 weeks:

✅ 40 hours/week recovered
✅ Error rate dropped by 94%
✅ Those 2 staff members now own strategic projects
✅ ROI achieved in month 2

This is what business automation actually looks like.

Not flashy. Not a buzzword. Just time given back to the people who deserve it.

Unpopular Opinion: You Don't Need Custom AI
Everyone is building custom AI. Most of them shouldn't be.
There, I said it.

The AI consulting world is full of people selling complex, expensive custom models to companies that could solve their problem with a $20/month tool and a smart prompt.

Here's how I actually evaluate what a business needs:

🔴 You DON'T need custom AI if:
→ An off-the-shelf tool covers 80% of your use case
→ You don't have clean, structured training data
→ Your volume doesn't justify model maintenance
→ You have no internal ML expertise

🟢 You DO need custom AI if:
→ Your use case involves proprietary or sensitive data
→ Off-the-shelf accuracy isn't good enough for your stakes
→ You're processing massive volume at the edge
→ Competitive advantage depends on the model itself

The best AI strategy isn't the most sophisticated one.

It's the one that gets deployed, used, and improved.

Start simple. Add complexity only when simplicity runs out.

The Call That Changed How I Think About AI Consulting
A founder called me last year and said: 'We spent $200K on an AI platform. Nobody uses it.'
I've heard some version of this story more times than I can count.

They had the technology.
They had the budget.
They even had the enthusiasm.

But they skipped the most critical step:
→ Getting the actual users involved before building anything.

The team didn't trust it.
The workflow didn't change around it.
The AI became shelfware.

Here's what we did differently the second time:

Week 1: Sat with the actual users. Asked what slows them down daily.
Week 2: Built a tiny pilot around ONE pain point.
Week 3: Iterated based on real feedback, not assumptions.
Week 6: 80% adoption. Team was asking for more.

Technology is never the barrier to digital transformation.

People and process always are.

If you're planning an AI rollout — start with empathy, not engineering.

5 Business Processes You Should Automate This Quarter
If your team is still doing these 5 things manually, you're paying for work that AI can do in seconds.
After working with dozens of businesses on automation strategy, these are the highest-ROI wins:

1️⃣ Lead qualification & routing
→ Stop wasting sales time on cold leads. Let AI score and sort them first.

2️⃣ Customer onboarding emails
→ Personalized sequences triggered by behavior — not by someone remembering to hit send.

3️⃣ Invoice & data entry processing
→ OCR + AI extracts and logs data. Your team reviews exceptions only.

4️⃣ Internal knowledge base Q&A
→ Stop answering the same 20 questions on Slack. Build an AI that does it.

5️⃣ Weekly reporting & dashboards
→ Auto-generate performance summaries instead of building them from scratch.

These aren't futuristic. They're available today.

The question isn't if you should automate these — it's how much longer you'll wait.

Why Most AI Projects Fail Before They Start
90% of AI projects fail. Not because of bad technology — because of bad strategy.
Most businesses rush into AI implementation without asking the most important question first:

"What specific problem are we actually solving?"

Here's what separates AI success from expensive failure:

✅ Start with the outcome, not the tool
→ Don't ask "how do we use AI?" Ask "where are we losing time or money?"

✅ Automate the process BEFORE you AI-ify it
→ A broken process + AI = a faster broken process.

✅ Define what "working" looks like before you build
→ Success without a metric is just a demo.

✅ Start small. Prove value. Then scale.
→ One automated workflow beats 10 half-built ones.

The companies winning with AI aren't the ones with the biggest budgets.

They're the ones with the clearest strategy.
