Picture your business running for six weeks without a single text from the team asking what to do next.

That's not a fantasy. It's what a genuinely sellable business looks like, and the number backs it up. Businesses where the way things run is actually written down, with a real second-tier team, command 3.5 to 5 times EBITDA. Owner-dependent ones often struggle to clear 1.5 to 2 times, if they sell at all.

Call it the Multiple Gap. It's built years before anyone plans to walk away, and most owners don't notice it until a buyer points it out.

Here's the shift that closes it:

● Map Decision Rights: write down the ten calls only you make, then hand off three this quarter

Here's what's possible on the other side of that test. A phone that stays quiet during a full week away. A partner who gets a real weekend back, not the half-attention version. A business that's worth more the day someone wants to buy it, because the value doesn't sit inside one person's head anymore. That's not a fantasy, it's just what happens once the test actually gets run.

A few places to start:

● Pick one decision only you currently make, and hand it to someone else this month
● Take the test properly, a real week away, phone off, no check-ins
● Give the people around you the room to prove they can hold it, not a scaled-down version of the job

Your $5M+ business should not need you to survive Friday afternoon.

If you lead an established owner-led business, this will help you build something that performs for the next 3–10 years before you step back without every decision coming back to you.

You may have 15, 40 or 100 people.

You may have capable managers.

Yet a client issue, pricing decision or hiring call still lands on your desk.

That is not leadership. It is dependency disguised as importance.

The warning sign is simple: take one week away.

If decisions stall, clients wait and your team calls for permission, the value of the business is tied to your availability.

Call it the Owner-as-Approval Trap.

Picture being away for three months while your business keeps performing.

This post is about helping you build the people, decisions and routines that let you step back in three to ten years without performance depending on your presence.

Why does this matter now?

VistaPrint research reported by ChannelLife Australia in April 2026 found that 31% of 510 Australian small and medium-sized business owners surveyed planned to retire within five years.

Only 16% of those owners had a documented plan for what happens next.

The named trap is Founder Gravity, where every important decision, client relationship and commercial judgement keeps pulling back to you.

You may call that control.

A buyer will see dependence.

Here's what you can do now:

• 𝗡𝗮𝗺𝗲 𝘁𝗵𝗲 𝗱𝗲𝗰𝗶𝘀𝗶𝗼𝗻𝘀: write down the calls only you currently make, then assign ownership and clear boundaries.

• 𝗧𝗿𝗮𝗻𝘀𝗳𝗲𝗿 𝗿𝗲𝗹𝗮𝘁𝗶𝗼𝗻𝘀𝗵𝗶𝗽𝘀: have senior team members lead key client conversations while you deliberately take a supporting role.

• 𝗧𝗲𝘀𝘁 𝘆𝗼𝘂𝗿 𝗮𝗯𝘀𝗲𝗻𝗰𝗲: start with a week, then a month, and measure what still comes back to you.

The business that performs without you is not built when you are ready to leave. It is built years before.

If every important answer still waits for you, you do not own an independent asset. You own a demanding job with a valuation attached.

The unreasonable friend

Most advisers are hired to be agreeable. I was not built for that role.

Clients come to Your Business Momentum because something matters enough to talk through properly. And my job in that room is not to make them feel comfortable. It's to be the unreasonable friend.

The friend who does not accept the excuse.
The friend who asks the question twice because the first answer was too easy.
The friend who is more invested in your growth than in your approval of me.

That's not the same as being harsh. Unreasonable does not mean unkind. It means I'm too invested in your business, and in you as a person, to let a good story stand in for a good decision.

Every business owner I work with deserves the success they are working so hard for. Sometimes getting there means someone in the room refuses to accept "that's just how it is."

So if you are looking for an adviser who will nod along, I am probably not your person.

If you want someone who will push, question, and stay in your corner while doing it, that's the work I show up for.
