Before you decide to “just quickly” catch up on the books this weekend, ask yourself:

🫵Is this something only you can do?
👉Or is it something you keep doing because handing it over feels like one more task?

Sometimes the reason owners do not delegate is not cost.
It is the time, trust, and effort it takes to explain everything.

Remember that list you wrote on Friday?
Before you start working through it from top to bottom, sort it.

What brings money in?
What affects a customer or your crew?
What has an actual deadline?
What is simply making noise because it has been sitting there too long?

Then highlight anything that can be delegated, and do so.

Not every task deserves your personal attention.
Pick the one that will make the biggest difference this week and start there.

Before you drag the whole business into your weekend, ask:
➡️Does this affect payroll?
➡️Does it affect a customer promise?
➡️Does it affect Monday’s schedule?
➡️Does it affect money coming in?

If not, write it down and deal with it next week. ✍️

Your bookkeeping is probably getting away from you if:

🔹You avoid opening the reports because you do not trust them anyway.
🔹You keep finding receipts in random places.
🔹There are transactions you cannot explain.
🔹 Invoices are going out later than they should.

That does not mean you are bad at business.
It usually means the back office has not kept up with the work.

A bookkeeping cleanup is not about making everything look perfect.
It is about getting the numbers back to a place where you can actually use them.

You do not need to fix the whole business this week.

Start with the thing creating the most noise.

Maybe it is overdue books, invoicing that has fallen behind, a client you still need to call back, or simply too much sitting on your plate.

Pick one thing. Decide the next step. Get help where you need it.

Most ops problems start before the job is ever scheduled.

In small trades businesses, operations is only as strong as the information that gets handed to it.

If the estimate is vague, the job file is incomplete, and the details live in someone’s head, then operations isn’t really coordinating a job. They’re reverse-engineering one.

Most small companies don’t have separate sales teams, material coordinators, project managers, and operations departments.

That means the front end has to do more heavy lifting.
Clear scope.
Clear quantities.
Clear site notes.
Clear install details.
Clear customer expectations.

Because when the information is front-loaded properly, operations becomes a workflow. When it isn’t, operations becomes damage control.

And here’s the hot tip:
If the estimating team doesn’t have clear scope and quantities, how can they possibly know the true job cost? And if they don’t know the true job cost, how can they know it is a profitable job?
