My state of AI Sunday musings, how can I help companies not screw up their EBIT this year and deliver their strategy!?

Uber burned its annual AI budget in Q1 ( $951 million), and Microsoft who has invested $13 billion into OpenAI, has reportedly told its coders to stop using AI because they can’t afford it. Microsoft is a trillion-dollar company. Are you ready to scale in the current AI-First design? And for those using GitHub, there is no longer a flat rate; as of today, you pay for every token you use.

It was always coming, and it was obvious because, unlike the industrial revolution, this AI revolution is built on the idea that you never own the model, something we tackled at CH Open; see previous post in comments.

In this post, I want to break down how your board need to get a grip of the finances NOW, if they have not already. My analogy, and visual, you can choose to be a landlord, a leaseholder, or a renter, in which case your landlord can raise the rent at any time. In fact, on the current AI First chat trajectory as you become a better tenant, you will be rewarded with a higher bill!

I hope that analogy lands.

If you want answers to not killing your EBIT, and being able to leverage AI where it makes sense, here are my tips:

* Focus on the human design, your customer and what problem you are solving. It sounds simple, but client after client, companies have lost this!

* Then focus on workflows, not chats. I say this very carefully: chat will not bring you productivity; it will bring you a big OPEX bill and, at the same time, indirect costs: 45% of your employees are burnt out, 32% cognitive dissonance, and limited ROI!

* In the workflow design, focus on Human Design elements, my research and application has 8: explainability and environment, for example. Now, I know I possibly lost some leaders in the environment, but hear me out. The fewer tokens you spend on your task to get the job done, the lower your cost to serve, the better your EBIT and ROI! Win:Win for your ESG and your bonus.

The color red

I do not like the color red
But it lives in my knee
Throbbing with every pain
Reminding me
I came out from under bombs
But not completely

I am now in Egypt

Every kickoff, we start with Human + Mindset. What's needed now is to learn to unlearn, and here's how:

I'm someone not just with M-shaped skills, but an M-shaped mindset (link in comments). I don't know it all, I continuously break problems and solutions down across: ecosystem value chains, industries and functions, test, try, fail, relearn and learn.

I learn faster with people. But I did not like the AI-First Hype and BS.

Dearest gentle reader,

Be kind to Black and Brown people right now. We are no longer in the inclusive era of Bridgerton; inclusion does not include us; it never did!

We woke up to something we have felt for a very long time. Something we have always known to be true — yet was never quite legitimised. Until now.

We felt it:

😢bwhen Brown women were r***d for simply being Brown, met with silence and no protection.

😢 in police report after police report — disproportionate response, every time.

😢 in NHS report after NHS report confirming racism, with no meaningful change.

😢with every attack on a mosque handled with indifference.

😢 as Black women died in childbirth at four times the rate they should. We felt it 😢 in the Windrush scandal. We feel it in the wage gap, every single month.

😢 from education deficit to workplace losses

Our system was already broken. We've been screaming it — and some of us dying from it — for years.

And now we know, in every workplace, every neighbourhood, every school, perhaps even every family — there are people who wish to do us even more harm.

I'm crying.

Britain is broken for you too, now. But rather than come together, you want to blame us.

I say this having lived it across borders. In Switzerland — viciously racist in its own quiet way — my friends would urge me: come back to the UK. What I could never explain to them, because they had not lived inside a Black or Brown body, is this: it doesn't matter where you go. The world will find a way to dehumanise you.

I made the decision to stop building my future on any single nation's mercy, and to build my own system instead.

And still — this morning — I felt the weight of it. I didn't want to get on my bike. I didn't want to do yoga. My body, though, knows what I sometimes forget: fight and flight have been activated. I need to move. I need to cry.

For those outside the UK: this is the equivalent of the Trump split — the same playbook, the same money, the same manufactured rage.

Farage is funded by the 1%.

Farage created Brexit — the very cause of the hardship people are now rebelling against.

Farage wants to remove birthright citizenship and basic human rights. Someone like me would not have a British passport.

Farage built a populist story about "illegals" — and friends, family and neighbours swallowed it.

I say friends, but please de-friend me if you voted for my or my kids harm

In the wreckage of a catastrophic Conservative government (now largely seated in Reform), and the failure of a Labour government that lost its moral compass — we are not the cause. Britain is being broken by billionaires. It always has been.

Look at what is happening in the United States. Study the playbook. Look at what follows.

And yet — in the face of a brokenness we have felt for decades, now that you are finally feeling it crack beneath your feet too, the first thing you did was vote for racists.

So no, gentle reader. We are not okay.

China just told companies: "You can't fire someone just because AI can do their job."
This ruling could reshape how the entire world thinks about AI and labour law.

Oh and let's hope Humanity!

A Chinese court just set a landmark precedent and every HR leader, tech executive, and policymaker should be paying attention in what seem to be constant layoffs in the guise of AI.

The Hangzhou Intermediate People's Court ruled that companies cannot legally terminate employees simply to replace them with AI.

The case involved a quality assurance supervisor named Zhou, who faced reassignment and a salary cut from 25,000 yuan to 15,000 yuan due to AI impacts, and when he rejected it, he was dismissed. The court found that illegal.

Here's the key legal reasoning that makes this so significant:

The court ruled that AI cost savings do not qualify as legal termination grounds — not as business closure, poor performance, nor as an "objective major change" making contracts impossible to perform.

In other words: choosing to adopt AI is a business decision, not an act of God. Courts defined qualifying "major changes" as uncontrollable, unpredictable events like disasters, not deliberate, predictable business strategies. Firing workers to shift the costs of that strategy onto employees was ruled unlawful.

The implications are enormous, and may just force common sense!!!:

→ AI adoption is a choice, and choices come with responsibilities
→ Companies must now plan for fair transitions, reasonable reassignments, adequate compensation
→ Legal scholars are emphasizing a core principle: the costs of technological transformation should not be borne solely by workers.

This isn't anti-innovation. It's a signal that innovation and worker dignity don't have to be mutually exclusive.

The question for leaders everywhere isn't "Can AI replace this role?"
It's "What do we owe the people whose roles AI is replacing?"
My clients, are looking at what is the Human and AI impact, and how do we rewire how work gets done.

China just answered it legally, and it is a very interesting development.
