Most founders try to fix their close rate. That is almost never where the money is.

If you are closing at 30% you are already good at selling, and dragging that to 35% is brutally hard. Meanwhile only 40% of people are showing up to your meetings. Getting that to 60% adds 50% to your new business number, and it is far easier work.

A 10% improvement in four places compounds into 46% more business coming out of the end. You do not need more leads to do it. You need to know which stage is leaking.

Here are two questions that will tell you whether a salesperson is going to work out, before you hire them.

Should you hire someone with experience, or someone young with the right attributes? Founders think about this the wrong way.

First question. Can they work inside your process?

Hiring someone experienced is great. But they still have to work the way you have built the business to work. If you ran a restaurant and people loved your food, a new chef still has to cook your food. Even if they think their own food is better. It is the same in business, whatever you sell. You cannot have a player bigger than the process. Hire someone who will not follow yours and you have lost before you have started.

Second question. How coachable are they?

Someone set in their ways is much harder to manage. You own the process. You need someone who will come in and follow it.

So instead of asking experience or attributes, ask this. Is this person going to come in, follow the process and be an asset? Or am I going to spend my time and energy butting heads with them?

The quote I always come back to is Elon Musk's. Hire for the right attitude, because skills can be taught over any length of time. Attitude needs a brain transplant if it is the wrong one.

Here are four things that will get a new salesperson ramped up in three weeks.

Most people get onboarding their salespeople completely wrong.

1. Get them watching recordings of your recent successful sales calls.

They need to see what prospects actually ask, what worries come up, and what a real sales conversation looks like. Then they can learn the answers, and how you would answer them.

2. Get them reading every case study and testimonial you have.

If they understand why your customers are happy and why people buy, it is much easier for them to say that back to a prospect on a call.

3. Record all their calls for the first two weeks, and review them properly.

Put the transcripts into Claude and ask it to compare their calls to how you sell. You will spot the gaps quickly. A playbook helps. We use our own app so we can see performance from day one, but Claude and the transcripts will do the job.

4. Roleplay those gaps with them every day.

The best sales teams in the world roleplay three times a day. If you are the founder running the business too, you have not got time for that. But a daily check-in for the first two to three weeks, roleplaying the questions they fluffed, will get them up to speed far quicker.
