Dalam kita menyambut hari yang bersejarah ini, kita ingin persembahkan dua rangkap dari sajak "Erti Sebuah Kemerdekaan" oleh Dato' Seri Dr. Abdul Samad Mohamed Said (A. Samad Said).

"Kita wajar mendaki lagi kerana puncak
yang jauh. Dalam gelora dan taufan
tak tercalar tekad kita kerana kemerdekaan
mengasuh kita bersuara dalam sopan,
yakin menyanggah musuh, tulus menambah kawan,
inti tonggak dan menara kebahagian."

dan

"Tanah air memberi banyak, mesra mendakap kita;
berjalan kita atas nama tanah air dan bangsa โ€“
bangga kerana merdeka, megah kerana bahagia."

Selamat Hari Merdeka.

Semoga semangat kemerdekaan terus mengingatkan kita bahawa Malaysia bukan hanya tempat kita berpijak, tetapi amanah yang perlu kita bina, lindungi, dan wariskan.

Merdeka. Merdeka. Merdeka.

The moment a 30-minute leadership meeting becomes 90 minutes, the business has already changed.

Not broken. Just harder to see through.

I wrote about what that actually costs, and why ERP alone doesn't fix it.

Your competitor just made a decision you've been postponing for two years.

No dramatic announcement. No press release. No "AI-powered transformation" campaign.

They quietly fixed the operational friction everyone in the company had learned to live with.

Approvals that used to take four days now take four hours.

Finance no longer waits for operations to send "the latest version."

Sales stopped quoting based on outdated stock numbers.

Month-end stopped feeling like controlled panic.

You didn't notice.

Neither did your customers.

At first.

But now their sales team responds faster. Their finance team closes faster. Their managers spend less time chasing updates and more time making decisions.

And your team is still stitching together spreadsheets, WhatsApp messages, manual approvals, and workarounds just to get through the week.

Its not because you don't know it's a problem, but because every quarter, something feels more urgent.

A customer escalation. A hiring issue. A shipment delay. A board deck due on Friday.

So the ERP decision gets pushed again.

And again. And again.

All while the operational gap quietly widens in the background. Nobody dares to say it out load but:

Waiting isn't free.

Every month you defer the decision, you are already paying for it.

In overtime. In reconciliation work. In duplicated effort. In delays nobody measures because the business has normalized them.

You don't feel it in one catastrophic moment.

You feel it slowly.

Margins tighten. Ex*****on slows. Good people burn out. Leadership spends more time chasing information than making decisions.

The companies pulling ahead are not always more talented. They are simply reducing friction faster than everyone else. And over time, operational speed becomes competitive advantage.

The business that moves first doesn't always win.

But the business that never moves always loses ground.

Slowly. Quietly. Completely.

Your revenue grew last year. So did your operational effort.

Your margin didn't.

The pattern is familiar, even if the number isn't. Revenue climbing. Headcount stable or growing. Operational effort increasing. And somewhere in the margin, a quiet divergence that nobody can quite locate.

The leakage isn't dramatic. It's a freight variance absorbed into operations and forgotten. A rebate rate still running on a contract that was renegotiated six months ago. A BOM correction made downstream, quietly, without anyone tracing what it cost. A credit note raised so routinely it stopped generating questions.

Individually, each one looks like noise. Together, they are margin............
The business that catches this first doesn't just protect margin. It competes differently.

When you can see where commercial decisions are leaking value; in real time, across purchasing, production, and fulfilment, you price with more confidence. You negotiate from a stronger position. You scale without the operational drag that quietly erodes everything the revenue growth was supposed to deliver.

Your competitor who figures this out before you doesn't announce it. They just start winning bids you expected to win. They hold margin in markets where you're being squeezed...........

This is where most ERP implementations quietly fall short. Not at go-live. Not on functionality. But on the question that actually matters to leadership:

Can management see margin movement across the entire business, at the moment decisions are being made?

Go-live was achieved. That visibility wasn't.

At BlackOak Consulting, we don't open engagements with industry benchmarks. We open with one question:

Because the business that answers that question first doesn't just recover margin. It pulls ahead.

It's never a dramatic decision.No one approves a workaround in a meeting....

It's never a dramatic decision.

No one approves a workaround in a meeting. No one documents the moment the process changed.

It starts with a request: "๐‘ฑ๐’–๐’”๐’• ๐’ƒ๐’š๐’‘๐’‚๐’”๐’” ๐’•๐’‰๐’† ๐’˜๐’๐’“๐’Œ๐’‡๐’๐’๐’˜ ๐’•๐’‰๐’Š๐’” ๐’๐’๐’„๐’† - ๐’•๐’‰๐’† ๐’”๐’–๐’‘๐’‘๐’๐’Š๐’†๐’“ ๐’Š๐’” ๐’˜๐’‚๐’Š๐’•๐’Š๐’๐’ˆ."

That first exception solves a real problem. Operations keep moving. The relationship is preserved. So the next one comes easier. And the one after that isn't even discussed.

Within six months, the business has two operating models: the one inside the system, and the one running through WhatsApp threads, email approvals, and spreadsheets no one officially owns.

The system still looks intact on the dashboard.

The symptom isn't a broken system.

It's a finance team spending three days matching numbers that should have matched automatically. It's a procurement manager who can't trust the committed spend figure because half the approvals happened offline. It's margin leaking through a gap no one can formally point to.

Here's the reframe most businesses miss.

When workflows are bypassed constantly, the instinct is to enforce discipline harder. More reminders. More escalation. More sign-offs. That rarely works...... Because repeated exceptions usually mean one thing: the system doesn't reflect how the business actually operates.

You can't discipline your way out of a design problem. The right response isn't tighter enforcement. It's a frank audit, exception by exception, asking which ones point to a process that needs to be rebuilt, not reinforced.

What isn't measured quietly becomes the real operating model.

At BlackOak Consulting, we believe discipline and speed aren't in tension. The businesses that move fastest are usually the ones that built their exceptions into the process, before the exceptions built themselves in.

Your ERP is live. Your workflows are automated. Your dashboards are polished.

And nothing improved.

This is more common than the industry is willing to admit. The go-live looked clean. The modules were configured. The approvals were mapped. But the business wasn't simpler -- it was just faster at being complicated.

Here's what happened.

The system was implemented before the business decided how it wanted to run.

Software doesn't create discipline. It enforces it -- but only where discipline already exists. If a company hasn't resolved who owns what, which approvals are real, and why three departments do the same thing three different ways, the ERP has nothing to enforce. It just digitizes the confusion.

The real work happens in what we call the ๐†๐ซ๐ž๐ฒ ๐’๐ฉ๐š๐œ๐ž -- way before the first consultant arrives, before the system is scoped, before anyone opens a configuration screen.

It's the uncomfortable phase where the business has to answer the questions the ERP will eventually force to the surface anyway:
โง Who actually owns this data at the point of entry: not in theory, but in practice?
โง Why does a $500 purchase need five approval layers?
โง Why do three teams run three versions of the same process?

These aren't configuration questions. They're operating model decisions. And they determine whether the ERP becomes a margin lever or an expensive mirror that reflects back exactly what was broken before.

Most projects skip this phase. Not because the client doesn't care. Because it's slow, its uncomfortable, and doesn't appear on a project plan.

That's the real failure mode. Not the software. The sequence.

Design the business first. Configure the software second.

At BlackOak Consulting, we believe ERP is an infrastructure, not a transformation. Transformation is what happens when a business decides, clearly and uncomfortably, how it wants to run. The system just holds that decision in place.

08/05/2026

Your best employee is running on borrowed time.

Its not because they're burning out, its because the business has quietly been built around them.

Every company has that one person. You know who they are before we finish the sentence.

Operations trusts them. Finance depends on them. Management calls them irreplaceable.

They know which report is "actually accurate." Which system warnings to ignore. Which approvals to bypass to just get it done.

And somehow - they always deliver.

There is a difference. And it matters enormously to your margin.

In every ERP discovery session, one of the first questions we ask is not "what are your processes." It is not "show us your org chart."

It is: who does this business panic about losing?

That answer tells us more about the real operating model than any process document ever will. Because when we find that person, we usually find three things underneath them:

โง The human reconciliation layer between Finance and Operations
โง The undocumented approval flow that bypasses the system
โง The bridge between broken departments nobody has admitted are broken

The ERP says one thing. Operations says another. Finance has a third version. This person manually keeps all three aligned and nobody has priced that into their headcount cost.

From management's perspective, they look invaluable.

Structurally, the business no longer knows how to operate without them.
The moment they go on leave, resign, or simply stop caring, the company discovers something uncomfortable.

Nobody actually understands how the process works anymore.

Strong operators are valuable. We are not arguing otherwise.
But there is a line. And most businesses don't know they have crossed it.

If your business requires heroics to function daily, you don't have operational maturity. You have operational dependency.

One is a competitive advantage. The other is a liability that doesn't appear on any balance sheet -- until it does.

The first job in any serious ERP engagement is not to map your workflows. It is to find where institutional memory is doing the work of system design, and fix that first.

At BlackOak Consulting, we believe the measure of a well-implemented ERP is not how smoothly it runs when your best person is in the office. It is how well the business holds when they are not.

Your Finance team isn't planning Q2. They're still rebuilding Friday. While your team is "syncing" data, your margin is leaking.

I read a post last week from a CFO that lament that Finance "should not be a function that fills in form". This lamentation comes from the fact that finance gets emailed constantly from other department requesting for numbers.

And I can't help but wonder if this is pure annoyance or it is a deep structural issues. From where I am standing, I can identify two major rot points:

1๏ธโƒฃ Data Blindness: The team literally cannot see the metrics they are suppose to manage.
2๏ธโƒฃ The Trust Deficit: Even if they have reports, they don't believe it. They still wait for Finance to "๐’ƒ๐’๐’†๐’”๐’”" the data before using it.

But what this "email for data" culture really does to your organization? It turns your most expansive and strategic assets into a company internal helpdesk.

ERP like NetSuite stops the email chain. When everyone, from sales to operation, to finance look at the same information real-time, segmented clearly by the roles they are designated, conversation began to shift. Debate about which version of the number is correct cease, and the discussion about how to move those number can finally began.

In BlackOak Consulting Sdn Bhd, we believe that decision making should happen in minutes, not the end of multi-day email chains.
