UAT: The Moment the Business Gets to Say “Yes, This Works” ✅

Today, I continued my Easi-Order Project Management Demo by focusing on User Acceptance Testing (UAT), stakeholder acceptance and project readiness.

One important lesson stood out to me:
Passing QA doesn't automatically mean a project is ready for the business.

QA primarily asks:
🔍 “Did we build the product correctly?”
UAT asks:
🎯 “Did we build the right product for the users and business?”

For Easi-Order, UAT means validating important business scenarios such as:
🛒 Can customers browse and place orders?
💳 Can they complete an approved payment?
📦 Is the order created correctly?
🚚 Can customers track their orders?
🏪 Can verified vendors manage their products and orders?

As a Project Manager, my responsibility isn't to perform every test myself.

It's to make sure the right people test the right things, findings are documented, issues are assessed, and acceptance is properly managed.

Today's reminder:
A product can be technically functional and still fail to meet the business need.
That's why UAT matters.

Not Every Bug Should Stop a Launch

Today's Project Management lesson challenged one of my assumptions.

At first, I thought:
"If there's an open bug, we shouldn't launch."
But Project Management requires more than simply counting the number of unresolved defects.

A PM needs to ask:
🔍 How severe is the defect?
🚨 How urgent is it?
👥 How many users are affected?
💰 What is the business impact?
⚠️ Does it create a security or financial risk?
📅 Will fixing it affect the launch schedule?
🧪 Have the critical user journeys passed testing?

For example:
A security vulnerability affecting customer information could be a critical launch blocker.
But a minor spelling mistake or slightly misaligned image may not justify delaying the entire product if all critical requirements have passed.

That's where Go/No-Go decision-making becomes important.

For Easi-Order, I learned that a PM must balance:
Quality + Risk + Scope + Schedule + Business Impact

The goal isn't necessarily to achieve perfection before launch.

The goal is to ensure that the remaining risks are understood, controlled and appropriately accepted.

Another valuable lesson from today:
A PM shouldn't make a launch decision based on emotion or pressure. The decision should be based on evidence.

I'm building Easi-Order as a Project Management demo/simulation, and every phase continues to strengthen my understanding of what it takes to manage a technology project from idea to launch.

Testing Isn't Just About Finding Bugs 🧪🐛

Today, I continued my Easi-Order Project Management Demo by focusing on Testing, Quality Assurance and Defect Management.

One important lesson stood out to me:
Testing isn't just about finding what's wrong. It's about making sure the product is ready to deliver value safely and reliably.

As a Project Manager, I need to ensure that testing is properly coordinated and that identified defects are assessed based on their:
🔴 Severity : How seriously does the issue affect the system or users?
🚨 Priority :How urgently does it need to be addressed?
📋 Impact : What effect could it have on scope, schedule, quality, cost or users?

I also learned the difference between:
🔄 Retesting: Testing a specific defect again after it has been fixed.
🔍 Regression Testing: Checking related functionality to ensure the fix hasn't introduced another problem.

For Easi-Order, a payment issue isn't something I can simply overlook because the rest of the platform works.

A successful payment should lead to:
Payment → Confirmation → Order Creation → Order Confirmation

Every part of that journey matters.
This demo is helping me understand that a Project Manager doesn't just track tasks.

A PM helps the team deliver a product that is ready, tested and aligned with agreed requirements.

“95% Complete” Doesn't Always Mean Ready for Launch 🚨

One of today's biggest Project Management lessons came from a simple scenario.

Imagine a developer tells you:
“Checkout is 95% complete. We can launch tomorrow and fix the remaining issue later.”
Sounds reasonable at first.

But what if the remaining issue is bank-transfer confirmation?

The customer can make the transfer, but the system doesn't reliably confirm the payment.
As a Project Manager, I learned that I shouldn't focus only on the percentage of work completed.

I need to ask:
🔍 What requirement is affected?
⚠️ What is the severity of the defect?
📊 What is the impact on the project?
📅 Will it affect the launch schedule?
💰 Could it create financial or business risk?
🧪 Has it been properly tested?
🚦 Is the feature actually ready for acceptance?

My decision would be to reject acceptance, assess the impact and escalate the launch risk.

If necessary, I would work with the team and stakeholders to revise the schedule rather than knowingly launch with a critical unresolved issue.

Today's lesson:
“Done” is not a percentage. Done means the agreed requirements, acceptance criteria and quality expectations have been satisfied.
