One of the first things we ask when we come into an engagement is simple.
What does leadership actually see every week on this project?
The answer is almost always some version of the same thing. Percentage complete. Tasks closed. Hours logged. A status colour that has been green for six weeks straight.
And when we ask what happened the last time something went wrong, when the timeline slipped, or the budget moved, the answer is almost always the same, too. Nobody saw it coming. The updates looked fine right until they didn't.
This is what we call the ex*****on visibility gap. It costs growing businesses far more than most leadership teams realise because it never announces itself. It just quietly widens the distance between what is actually happening on a project and what leadership believes is happening, until one day that distance becomes a crisis.
The problem is rarely that project teams are hiding things. Nobody ever told them what leadership actually needs to see.
A founder running a business does not need to know how many tasks were closed this week. They need to know if the project is still going to hit the revenue window it was built for. They need to know what it is actually costing in cash right now, not in logged hours. They need to know if anything outside the team, a vendor delay, a customer dependency, or a third-party risk, is quietly becoming a problem.
Three things. Reported clearly. Every single week.
When those are the metrics coming into the leadership review, the conversation changes completely. Not because the project is being managed differently, but because leadership finally has what they need to know when to trust the process and when to lean in.
