One of the first things we ask when we come into an engagement is simple.
What does leadership actually see every week on this project?

The answer is almost always some version of the same thing. Percentage complete. Tasks closed. Hours logged. A status colour that has been green for six weeks straight.

And when we ask what happened the last time something went wrong, when the timeline slipped, or the budget moved, the answer is almost always the same, too. Nobody saw it coming. The updates looked fine right until they didn't.

This is what we call the ex*****on visibility gap. It costs growing businesses far more than most leadership teams realise because it never announces itself. It just quietly widens the distance between what is actually happening on a project and what leadership believes is happening, until one day that distance becomes a crisis.

The problem is rarely that project teams are hiding things. Nobody ever told them what leadership actually needs to see.

A founder running a business does not need to know how many tasks were closed this week. They need to know if the project is still going to hit the revenue window it was built for. They need to know what it is actually costing in cash right now, not in logged hours. They need to know if anything outside the team, a vendor delay, a customer dependency, or a third-party risk, is quietly becoming a problem.

When those are the metrics coming into the leadership review, the conversation changes completely. Not because the project is being managed differently, but because leadership finally has what they need to know when to trust the process and when to lean in.

The Conflict-of-Interest Trap: Why One “Guy” Shouldn’t Run Your Entire Build

Many diaspora projects hand everything to one trusted person; land sourcing, design, contractor selection, purchasing, site supervision, and payments. It feels efficient. In practice, it creates a perfect conflict-of-interest loop that quietly destroys budgets and timelines.

Here’s how the trap works:

— Blended roles, blurred accountability. When the person who benefits from procurement also “verifies” the work, overruns become “inevitable,” not investigated.

— No market checks. With one gatekeeper, you rarely get comparative quotes or transparent vendor selection. Prices float, quality sinks.

— Self-approved variations. Scope changes are agreed verbally, then presented as faits accomplis. The diaspora partner learns after the spend.

— Supervision without independence. If the “supervisor” reports to the contractor, supervision is theater. Defects get rationalized instead of fixed.

— Cash flow over-delivery. Money is released based on relationships, not milestones; locking you into sunk-cost thinking.

What good governance looks like:

1. Role separation: Seller ≠ Contractor ≠ Supervisor ≠ Paymaster. Independence is a control, not a luxury.

4. Independent supervision: A supervisor who can stop work, flag defects, and approve, or reject, claims.

5. Evidence-based disbursements: Receipts, photos, delivery notes, and test results linked to each line item.

6. Change-order discipline: Written scope, time, and cost impact, approved before spend.

When these controls exist, projects get cheaper, faster, and calmer, because incentives align with outcomes.
