1- Audit your top ASINs for use-case language. Donโ€™t just say โ€œpremium quality.โ€ Explain who the product is for, when to use it, and what problem it solves.
2- Improve your Q&A section: This is still one of the most underused SEO areas on Amazon. Add 10โ€“15 real customer questions and answer them clearly.
3- Rewrite bullets to answer questions: Shoppers are asking things like โ€œIs this good for X?โ€ Your bullets should answer that directly.
4- Review customer feedback themes: If reviews mention the same concern repeatedly, address it in the listing before it becomes a conversion blocker.
5- Keep traditional SEO: Keyword search is still important. Alexa is not replacing Amazon SEO yet. It is becoming another layer.

For years, Amazon SEO was mostly about ranking.

Now, the next advantage is being recommended. That requires listings that read less like keyword indexes and more like a helpful sales assistant.

The brands that adapt early will have a serious advantage.

A brand owner messaged me last month:

โ€œOur Amazon revenue is up 22% this year, but our bank account doesnโ€™t feel it. Whatโ€™s wrong?โ€

We did a 90-minute audit.

And the answer was clear:
Revenue was up.
Profit was not.

Hereโ€™s what we found:

โ†’ FBA fees were 6% higher per unit under the new 2026 structure
โ†’ 18% of inventory was sitting past 150 days and moving toward aged inventory surcharges
โ†’ 11 SKUs were below the new $10 fee threshold and quietly losing margin
โ†’ PPC was running at 38% ACoS on products where the new fee math made profitability difficult above 28%

From the outside, the account looked healthy.
Sales were growing. Ads were active. Revenue was moving in the right direction.

But at the SKU level, margin was leaking every day.
That is the real Amazon trap in 2026.

Most sellers are still looking at top-line revenue, while the real damage is happening inside fulfillment fees, storage costs, PPC efficiency, and SKU-level pricing.

We did not change the product.
We did not rebuild the brand.
We did not overhaul the entire ad strategy.
We rebuilt the unit economics SKU by SKU.

Then we:
โ€ข Repriced the bottom-tier SKUs out of the loss zone
โ€ข Liquidated 22% of stale inventory
โ€ข Adjusted PPC targets based on actual profit margins
โ€ข Reviewed fees and contribution margin at product level

The next month, revenue stayed almost flat.

But net profit increased by 31%.

That is the difference between growing revenue and growing profit.

In 2026, selling more on Amazon and making more on Amazon are two completely different problems.

Most brand owners are still focused only on the first one.

I audited a brand doing $180k/month on Amazon last week. They were losing $11,400/month and didn't know it.

The owner thought they were profitable. Their accountant thought they were profitable. The Seller Central dashboard showed positive numbers.

Here's where the leaks actually were:

๐Ÿ”ป Aged inventory fees: 14% of SKUs were past 181 days. New 2026 surcharge window caught them. $2,800/month
๐Ÿ”ป Wrong size tier: 3 SKUs were one packaging revision away from a lower fee tier. Paying the higher tier on every unit. $1,900/month
๐Ÿ”ป Returns processing: Apparel category, no analysis of which SKUs were driving the return rate. New 2026 return fee compounding. $3,200/month
๐Ÿ”ป PPC on dead SKUs: Still running ads on products that were below the new fee threshold for profitability. $2,400/month
๐Ÿ”ป Refund disputes never filed: Reimbursements that were owed and never claimed. $1,100/month

Nobody was incompetent. The dashboard just doesn't show you these things unless you're looking for them.

2026 isn't a year where you can run Amazon by checking the homepage of Seller Central once a week. The leaks are at the SKU level, in the fee structure, in the reports nobody opens.

When was the last time someone actually audited your account, not your strategy, your account?

Amazon described the 2026 fee increase as โ€œless than half a percentโ€

That may sound minor, but for a lot of brand owners, it is anything but minor.

From what Iโ€™m seeing, these changes are quietly eating away 4-7% of net margin in many cases, especially for brands already working with tight profitability.

Hereโ€™s what that looks like in real terms:

โ€ข Products under $10 are seeing about a $0.12 per unit increase
โ€ข Products between $10 and $50 are up by around $0.08 per unit on average
โ€ข Products over $50 are increasing by roughly $0.31 per unit
โ€ข On top of that, the 3.5% fuel surcharge went live on April 17
โ€ข And aged inventory surcharges now start at 181 days instead of 271

None of these changes look huge on their own.

But margins rarely disappear because of one big hit. They disappear because of several โ€œsmallโ€ changes stacking on top of each other.

For example, if you sell 10,000 units a year of a $15 product with a 15% margin, that extra $0.08 per unit is already around $800 gone.

Now add the fuel surcharge. Add return processing fees where applicable. Add the fact that aged inventory penalties start 90 days sooner.

That is where the real pressure starts to show.

The brands that will protect margin in 2026 are not just cutting costs blindly. They are getting more disciplined in how they manage profitability.

What I see working right now is:

โ€ข Repricing at the SKU level based on actual fee changes, not blended averages
โ€ข Looking at SIPP-certified packaging where it makes financial sense
โ€ข Tightening sell-through so inventory does not sit long enough to trigger aged surcharges

A lot of sellers are still making decisions based on 2024 unit economics while operating in a 2026 fee structure.

That gap is where profit quietly disappears.
