I want to describe something concrete, because "operational clarity" is easy to say and hard to picture.

It looks like this: you know what every job costs before you price it. You know which type of work is actually making you money. You know what your cash flow will look like next month because you can see the inputs. You stop finding out at year-end that a quarter was worse than you thought.

Most home service businesses price the same way — take what it cost last time, add a little, and hope the margin holds.

It works until it doesn't. And when it stops working, it's hard to tell exactly when it started going wrong.

The problem isn't the markup. It's what's underneath it. Fully loaded job cost — labor burden, materials, equipment time, overhead allocation, and the hours that don't show up on an invoice — is what your pricing actually has to cover. If you're not building from that number, you're guessing.

Have you checked your KPIs this week?

Today we are starting with gross margin — the number that tells you whether your work is actually profitable before overhead takes its cut.

Here is the basic calculation: take what you billed for a job, subtract your direct costs — labor, materials, subcontractors, equipment — and divide that by what you billed. That percentage is your gross margin.

Most service trade businesses should be operating somewhere between 35 and 50 percent depending on the type of work. If you are consistently below that range, one of three things is usually true: your pricing does not reflect your real costs, your job costs are running over estimate, or both.

The reason this number matters so much is that you can be busy — fully booked, crew working every day — and still be losing ground if the margin on the work is wrong. Revenue does not tell you that. Gross margin does.

Here's a pattern I see often.

A home service business is doing well. Work is coming in. The owner is ready to grow — add a truck, hire another crew, take on bigger jobs. So they grow. And six months later, things are actually harder, not easier.

More revenue came in. But so did more overhead, more payroll, more complexity. And because the pricing wasn't right to begin with, none of the new work solved the underlying problem.
The issue was never the size of the business. It was the foundation underneath it.

You can't build on a broken foundation. Stability before growth — every time. Get the systems right first. Then scale.

Before you close out the week — have you checked your KPIs?

KPI stands for key performance indicator. In plain English, it is a number that tells you whether your business is getting healthier, holding steady, or quietly moving in the wrong direction.

For most home service businesses, I would start with five: gross margin, cash coverage, overdue receivables, labor efficiency, and job cost variance. Together they tell you whether the work is profitable, whether cash is keeping up, whether customers are paying, whether paid hours are turning into productive work, and whether your estimates are actually holding up on the jobsite.

You do not need fifty numbers. You need a small set that helps you see problems early and make better decisions before those problems show up in your bank account.

Here's something I've noticed talking with service business owners.

Ask them how many jobs the crew finished this week. They know. Ask them what materials typically run on a standard job. They know. Ask them how long a specific type of job takes start to finish. They know.

Then ask them these three: What does it actually cost you — fully loaded — to complete a job before you price it? Which type of work is actually making you money right now? What will your cash flow look like 60 days from now?

Those three are harder to answer than they should be — not because trades owners aren't sharp, but because nobody ever built them the system to track it.

But here's the question I ask a lot of trades owners: does your business work as hard as you do?

Because there's a difference between a business owner working hard inside a business, and a business that's actually built to perform. The first one burns you out. The second one builds something.
