Most people think of scope creep as only coming from the client (External Scope Creep). But you need to be just as vigilant about Internal Scope Creep!

This happens when your amazing team is a little too friendly and delivers extra features or work that goes beyond the agreed-upon project requirements. The intention is good, but the result is the same: increased time and budget.

Asking a Project Manager to choose between Agile and Waterfall is like asking a carpenter to choose between a hammer and a saw.

The skill isn't in having a favorite; it's in knowing which tool to use for the job at hand.
I see this conflict every day in the agency world.

Teams run fixed-fee website builds like they're Agile, leading to endless scope creep that kills profit. Or they run monthly retainers like they're Waterfall, and clients get frustrated by rigid, slow-moving plans.

They're using the wrong tool for the job.

Here's how I see the toolbox for digital agencies:

đź’§ Waterfall is your precision saw for fixed-fee projects. Use it when the blueprint (your Scope of Work) is clear; think new website builds. Its strength is predictability. It protects your scope and your profit margin.

🔄 Agile is your power drill for monthly retainers. Use it when you're discovering the solution as you go; think SEO campaigns or social media strategy. You need to iterate based on data. Its strength is flexibility and proving ongoing value to the client.

The most professional agencies don't live in one camp. They've built a hybrid system that works for them.

So the real question isn't "Which do you prefer?"

The right question is, "Which approach will best serve our client, protect our team from burnout, and deliver this project profitably?"

Stop chasing the "big project" high. Your agency's future isn't in one-off wins; it's in sustainable, recurring revenue.

Large one-off projects bring in huge revenue, but as I've seen working with digital agencies, the companies that thrive are the ones that secure sustainable monthly work.

This may sound obvious, but it's far easier said than done.

Tackling this problem depends on hiring for one of the most underrated roles in your organization. And let me be clear: This role is NOT your Project Manager.

Your PM is (rightfully) focused on scope, timeline, and budget. You need a dedicated Account Manager or Client Strategist whose sole mission is to become a true strategic partner.

This person is dedicated to providing the utmost service, understanding the client's business, and building the relationship—especially when the active "work" has slowed down.

Agencies that lock in sustainable MRR do so by proactively identifying and solving their client's next problem. That requires someone who understands your client, their market, and their goals... sometimes better than they understand themselves.

Agency Leaders: Do you have a dedicated strategic role separate from project management?

If your company's processes are so complex that it takes a new hire six months to learn them, you have a serious efficiency problem. We often create workflows that rely on "tribal knowledge" and verbal hand-holding, but this complexity is a massive drain on resources and a magnet for errors. When a process isn't simple enough to be repeated or is filled with jargon that new employees can't decipher, you're building a barrier to scaling.

More resources doesn't equal a successful project.

It's one of the most common traps I've seen in project management.

Throughout my career, I've watched organizations stack projects with as many people as possible. The belief? More people = faster brainstorming and quicker completion of an important initiative.

The reality? This overload almost always has a negative impact that ripples across the entire organization.

You might ask, "What's the harm?"

First, the obvious: the budget. What starts as a modest project budget can triple before the development phase even begins. This is the most anticipated outcome of having too many resources.

But there's a far bigger, hidden cost.

The detail most leaders miss is where those resources came from. They were pulled from other projects.

This creates a disastrous domino effect:
- The initial project is now massively over budget.
- Other critical projects are delayed.
- Those other projects start having their own budget overruns.
- The entire team hits 100% capacity, leading to burnout.
- Motivation plummets, and overall effectiveness drops.

This is a classic symptom of a lack of proper resource management. Effective resource management isn't just about finding the right people. It's about strategically utilizing them across all projects to protect the organization's overall output.

Rule of thumb: Every new project impacts your organization's entire portfolio. Be strategic about which resources are truly essential to ensure your teams can maximize their output, not just for one project, but for all of them.
