Most people spend hours organizing notes before they ever ask AI a question. Wrong order.

Feed AI the raw mess first — meeting notes as they came out, voice memos, half-finished email threads. Structure should show up after AI looks at it, not before. You don't know what actually matters until it tells you.

I've had an agent swarm running for 121 days without touching it. Each client lives in its own isolated workspace so nothing crosses over between them. One shared memory layer sits underneath, but everything going in stays unstructured on purpose.

There's a name for this: Subtractive Neglect Bias.

Researchers gave people a wobbly Lego bridge and asked them to fix it. Almost everyone added a brick. Almost nobody removed one, even though removing was the better fix. Saw David Epstein post about the study and it stopped me cold.

I see this every week with founders. Something's broken and the instinct is always add: add a tool, add a hire, add a step, add a meeting to talk about the problem.

Nobody's first instinct is to ask what to cut.

This is why Optimize comes before Automate in my framework. Automating a broken process just makes the broken process run faster. Optimize means you go in and cut the steps that don't need to exist, before you touch a single tool.

Same logic behind Pareto. Twenty percent of what you're doing produces eighty percent of the results. The other eighty percent isn't waiting to be optimized. It's waiting to be deleted.

Next time something in your business feels off, don't ask what you need to add. Ask what you can remove.

But here's what jumps out reading it in 2026: AI just repriced the whole thing.

Moats built on doing are deflating. Efficiency, speed, being the one who can execute. AI gives that to everyone now, for twenty bucks a month.

Moats built on being are inflating. Heritage, authenticity, transparency, a real track record. AI can't fake having been in the arena since 2014. It can't fake receipts.

My agents post their work publicly every day. Some have run 150 days straight, timestamped. None of that is clever. All of it is unfakeable. In a world where anyone can generate polish, unfakeable is the moat.

And Ango's own point is the one to keep: winners don't build twenty moats. They pick two or three and go deep.

A human Chief of Staff costs $120K-$200K a year.

Mine runs on $97/month.

It doesn't take sick days. It doesn't lose context between meetings. It sends the briefing at 6am whether I asked or not.

16 agents, always on, zero timezone constraints. It runs my coaching practice, a community, PFARS (an emergency services org), 5 books, a school board seat, and 5 kids — in about 20 minutes of my actual attention a day.

The goal was never "chatbot." It's an orchestration layer that routes, drafts, decides, and closes across my whole operational surface — so I only see the exceptions, never the volume.

The AI skill everyone's chasing isn't an AI skill. It's delegation, and most people do it backwards.

They hand off a task they hate to someone (or something) with less context than they have, then expect a better result than they'd produce themselves. Less context, higher expectations. Everyone's set up to fail.

The fix is sharing the outcome, not just the task. "Fill out this spreadsheet" versus "I'm trying to optimize our spending and save money." When a person, or an AI, understands the outcome, they find better paths than the one you had in mind.

Three things your AI should do right now: a weekly self-improvement (find one way to do the job better and implement it), a nightly knowledge card (accomplished, automations, blockers, tomorrow's plan, and start there next morning), and self-confirmation (said it sent the message? Go check the channel and verify).

A review, a standup, and QC. That's management, not engineering. You're not learning AI. You're learning to be a better manager.
