Forty-two passed. Four failed. Nine could not be run at all.

That is what our own certification returned. Fifty-five checks against a restaurant we built ourselves. We wrote the number down, recorded the ruling on each failure next to it, committed the whole thing, and refused to call it certified.

Two of the four failures are the same wound: our kitchen tickets have headers and no bodies. All 1,830 item lines are absent. The ticket number, fired, ready, completed — those exist. What was on the plate does not.

So we wrote the ruling in advance: record it as a named limit now, it must never be described as complete.

That sentence is doing real work. There is a version of this where somebody builds a kitchen view on headers alone and it demos beautifully, because headers are what fills a screen and nobody clicks through. We closed that door in writing, before anyone could walk through it.

And nine checks never ran at all. Not passed, not failed — nine things we still do not know about our own demo, written into the same document as the things we do.

Nobody re-sorted the failure list by how it made us look. The moment you start sorting failures by how embarrassing they are, you have started editing.

Most restaurant groups do not have a software problem. They have a seam problem.

A POS that knows sales. A scheduler that knows labour. An inventory tool that knows counts. And no single place where those three numbers meet.

We published the buying checklist we use ourselves. Eight questions that actually separate vendors:

1. Can you export every row you put in, today, without a support ticket?
2. Does food cost update from the same records that drive the P&L?
3. What happens on a dropped network during service?
4. How many logins does a GM need on a Friday night?
5. Is multi-location roll-up native, or a spreadsheet?
6. Who owns the integration when the POS ships a breaking change?
7. What is the real cost at 24 months, including per-terminal and per-user fees?
8. Can you see how a number was derived, down to the source row?

Write the answers down during the demo. Vendors who cannot answer 1, 2 and 8 in plain language are selling reporting, not operations.

And pick the decision before you pick the vendor: bolt point tools onto the POS you have, buy your POS vendor's suite, or put an operating layer over the top. Most bad purchases happen because the demo was good, not because the decision was made.

Most architecture diagrams are drawn to reassure you. Ours is drawn to show you where it breaks.

We published the honest map of what powers our platform: a database that never calls out, an ex*****on layer that never renders UI, a face that never touches secrets directly. Three layers, three jobs, nobody crossing lanes.

And between your browser and the machine that does the heavy lifting, there is exactly ONE live wire.

Stanford researchers moved one relevant document through a pile of twenty and watched AI accuracy trace a U-curve: strong at the start, strong at the end, collapsed in the middle.

The number that should stop you: in the worst cases, the model HOLDING the answer mid-context scored worse than the model given nothing at all (56.1% closed-book). Handed exactly one page — the right one — the same model hit 88.3%.

Our setup, plainly: one founder who ran restaurants for 25 years and doesn't write code, and 34 AI seats organized like a company — a command seat, department heads, specialist lanes, one seat one job, every action filing a receipt into a ledger anyone can read.

And one decision that changed how we manage it: we stopped reading the org and started STANDING in it. Our fleet lives on a 3D floor — stations, figures, departments on rings. Live seats glow. Dark lanes sit visibly dark. A list tells you what you ask it; a room tells you what you didn't think to ask.

Meet Harbor & Hen — a 21-store restaurant chain that does not exist.

We invented it on purpose. Our map tool draws every store's real trade area — not a lazy circle, a true distance ring measured on the curve of the earth — and shows what sits inside it. To demonstrate that honestly, we had two options: borrow a real operator's store list for our marketing, or invent one and say so.

We will never do the first. So: Harbor & Hen. Twenty-one invented stores at real coordinates, every radius carrying a citation for where the number came from, and a ruling recorded inside the file itself that says INVENTED.

What's real on the page: the map, the method, the measured rings, the cited ranges.
What's invented: the brand, the stores, every number that looks like a business.

That line is printed on the page, because a demo that hides which is which isn't a demo — it's a rehearsal for lying to customers.

There is a loading screen we are strangely proud of. It says: six draft-quality worlds rendered together — rooms are soft, seams between rooms are visible. Labelled scaffolding, not finish.

We rebuilt every room of our imaginary flagship restaurant as a walkable 3D world — captured as 360-degree panoramas from inside our own artifact — and assembled all six on their positions on our floor plan.

The story includes both mistakes:

— Our first six "stations" were the guided tour's camera stops. Four of them were photographing the dining room. The scene's own 170 labelled positions fixed it, for free.
— The blur had TWO causes: a loader bug (fixed for $0) and draft softness (a price tag, decided room by room). If we hadn't measured first, we'd have paid the bill and kept the bug.

Why ship the seams? Because the draft is the quote. A rendering with the seams airbrushed out is a promise; scaffolding with a label on it is a quote.

A pull request is an optional review request. It is not how work is saved.

We run a fleet of AI agents that ships code every day. Two rules keep it calm:

1. No agent opens a PR unless I explicitly ask for one. Unrequested ceremony is noise.
2. Every repo has a lane. Agents never push at the main line — it is merged into, deliberately, with a human in the loop.

And one habit protects everything: read the diff totals before you act. +3 / -1 is a Tuesday. +850,848 / -1,179,628 is not your work — it is an accident asking you to stop, open the file list, and make the totals explain themselves before you click anything.

We turned this into a 10-minute 3D micro-course: ride the road from edit to merge, run three scenarios, take the five-question check. The wall of red and green at the end should make you calm — and careful.

The last thing our server incident exposed wasn't technical.

Nobody owned the machine.

34 AI seats, each with a lane. Restaurants. Maps. Content. Memory. Design. And not one seat whose job was: is the box we all run on actually healthy?

So a week of kills went unheard. Not because the signal was hidden — because reading it was nobody's job.

That changed:

Every AI session starts from zero. If you type a fresh "here's the context" each time, every session is a slightly different project.

We learned this on one bad day: four agents were spawned by hand, and each one woke up in a slightly different version of the fleet. Different rules. Different idea of the current step.

The fix: every agent now boots from the same generated papers.

→ The universal boot protocol
→ Its role and lane
→ Its lane's live state, measured from the repo — not remembered
→ The standing laws

Generated from the roster file. Not typed from memory.

Solo builder version: one file, BOOT.md — what the app is, who it's for, the rules, where the plan lives. First message of every session: "Read BOOT.md, tell me the current step, then wait."

If your agents get restarted, the spawn prompt is infrastructure. Generate it. Don't type it.
