Story: "Why Don't They Take Responsibility?"

An owner complained that nobody in the team took responsibility.

So we looked at what happened when someone tried.

They made a decision.

The owner changed it.

They solved a problem.

The owner showed them a "better" way.

They dealt with a client.

The owner stepped in.

Eventually the team learned the safest behaviour:

Wait for the boss.

You cannot constantly override people and then complain that they lack initiative.

Responsibility requires room.

If you want people to own outcomes, you have to allow them to make decisions along the way.

One of the most common phrases I hear from growing business owners is:

"I need someone to help me."

That's usually the wrong objective.

Help still assumes you're at the centre.

You decide.

You direct.

You check.

They assist.

As the business grows, you don't need more people helping you carry the business.

You need people who can own parts of it.

The question changes from:

"What can I give them to do?"

To:

"What can they become responsible for?"

Tasks create assistance.

Ownership creates capacity.

Loyalty matters.

Especially in small businesses.

People remember who helped build the company.

Owners remember who stayed during difficult periods.

That history deserves respect.

But loyalty cannot mean freezing the organisation in time.

Roles change.

Standards change.

Capabilities change.

The business changes.

You can appreciate someone's contribution without promising that nothing will ever change.

The same applies to suppliers, clients, products and partnerships.

Honour the past.

But don't mortgage the future to preserve it.

A growing business needs loyalty.

Pattern: Avoiding the Difficult Conversation

Most difficult conversations become more difficult because they happen too late.

Performance issues are tolerated.

Behaviour is excused.

Expectations remain vague.

Frustration quietly builds.

Then eventually something breaks.

By that point, the conversation feels enormous.

It didn't need to.

Leadership means addressing small problems while they are still small.

Be clear.

Be specific.

Be respectful.

Give people the opportunity to respond.

Silence rarely protects relationships.

More often, it allows resentment to replace honesty.

Not every performance problem is a bad employee.

Sometimes it's a bad fit.

Someone can be:

Loyal.

Hard-working.

Intelligent.

Trustworthy.

And still be wrong for the role they occupy.

As businesses grow, jobs change.

The person who succeeded when you had five employees may struggle when you have twenty.

That doesn't make them a failure.

But avoiding the conversation doesn't help them either.

Good leadership isn't keeping everyone comfortable.

It's creating roles where capable people can succeed.

Sometimes that means development.

Sometimes reassignment.

Sometimes separation.

Kindness and accountability are not opposites.

Now rebuild it.

Ask:

• Which products would we still sell?

• Which customers would we pursue?

• Which roles would we create?

• Which suppliers would we choose?

• Which systems would we install?

• Which meetings would we keep?

• What would the owner actually do?

You won't rebuild everything.

That's not the point.

The exercise exposes decisions that survive only because:

"That's how we've always done it."

History explains your business.

It shouldn't dictate its future.

Imagine buying your own business today.

You inherit:

The staff.

The customers.

The products.

The pricing.

The suppliers.

The systems.

The meetings.

The organisational structure.

But you inherit none of the emotional attachment.

What would you change immediately?

What would you stop?

Who would you promote?

What would you invest in?

What would you never tolerate?

It's an interesting exercise because history creates attachment.

Fresh eyes create clarity.

Occasionally, you need to stop thinking like the founder.

And start thinking like the new owner.

"We've already invested too much to stop now."

Be careful.

Money already spent is gone.

Time already invested is gone.

Neither becomes more valuable because you keep investing.

Yet businesses regularly pour resources into failing projects because abandoning them would mean admitting the original decision was wrong.

That's not strategy.

That's ego protecting history.

The relevant question is not:

"How much have we already invested?"

It's:

"Where should the next dollar and the next hour go?"

Past investment should inform your decisions.

It shouldn't imprison them.

Insight: Persistence Isn't Always a Virtue
Business owners are constantly told:

"Don't give up."

Sometimes that's terrible advice.

There are products that should be discontinued.

Markets that should be exited.

Strategies that should be abandoned.

People who should no longer be in particular roles.

Persistence is valuable when the underlying strategy is sound.

Otherwise, persistence simply extends the cost of a bad decision.

The question isn't:

"Have we tried hard enough?"

It's:

"Knowing what we know today, would we still choose this path?"

Determination builds businesses.

So does knowing when to stop.

Suggestion: Make One Decision You've Been Avoiding

There is probably a decision sitting somewhere in your business right now.
- You know what it is.
- You have discussed it.

- Thought about it.
- Postponed it.
- Perhaps even created another spreadsheet about it.

But the underlying facts haven't changed.

Sometimes waiting produces better information.
Sometimes waiting is simply fear wearing a business suit.

Ask yourself:

What new information am I genuinely waiting for?

If you can't answer that question, you may already have enough information.

Leadership isn't making every decision quickly.
It's recognising when thinking has become avoidance.

Make the decision.
