One of the best things a former client can tell you is that the work is still working years later.

Last week, Deanna Dannell from Lumenus told me that their funded autism teams were showing strong staff and team engagement, and when she asked what had contributed to that, the answer came back in part to work we had done together three years earlier.

We had spent a year helping the leadership team get clear on how they wanted to work together, then practice the behaviours and conversations needed to make that real across their teams.

Deanna told me:

“We probably wouldn’t be where we are if we hadn’t done that work with you.”

That’s the part that matters to me. The goal was never to run a good workshop or create a document people remembered. It was to build the capability inside the organization so the work could continue long after I was gone.

And three years later, it is.

Values are often treated like strategic outcomes - they’re not.

“We want to be more sustainable.”
“We want stronger community trust.”
“We want to be more innovative.”

Those may be important values or aspirations, but they still don’t tell anyone what to do differently.

One of the simplest tests I use when looking at a strategic plan is to ask: If this strategy works, what will people actually be doing differently five years from now?

Not what will they believe, and not what will they care about. What will be observably different in the way the organization operates?

If the answer is still sitting at the level of aspiration, the strategy isn’t ready to execute yet. Staff can’t make aligned decisions around something they can’t translate into behaviour.

A strategy document is not the same as a strategy that's actually being used and informing decisions.

Both involve pillars, priorities, maybe a deck with your logo on it. Only one changes what people do in the day-to-day.

Most strategies stop at the documents. Leadership names what matters, rolls it out at a town hall or a series of meetings, and assumes alignment follows. It doesn't.

Employees are often left guessing what's actually different now, and that's an activation gap.

In this blog post, I'm using the AI rollout wave as the example, because nothing exposes an unactivated strategy faster than handing people a new "tool" and calling it done. But the pattern holds for every strategy sitting in a drawer somewhere.

Because a strategy nobody's living is just paperwork.

Strategy activation is the gap between writing a strategy and living it — and AI integration is the clearest example of that gap right now.

A strategy town hall should not be the first time your team encounters the strategy.

By then, senior leaders have often spent weeks or months thinking, debating and processing. Everyone else is hearing it for the first time, and then we’re surprised when they have questions, concerns or resistance.

Good strategy communication starts much earlier. It means involving people before decisions are finalized, giving them enough context to understand the choices being made, and helping them see what the strategy actually means for their day-to-day work.

Communicating strategy isn’t really about making the message clearer. It’s about creating the conditions for people to understand it, challenge it, and ultimately adopt it.

You can bring in the best consultant in the world and still get nothing out of it.

I say that as the consultant.

Even work built specifically for your organization, concepts shaped around your actual context rather than pulled off a shelf, is only ever half of what matters. The other half is whether the team picks it up and does the quiet, repetitive practice once the room empties out.

The team in this photo did that work.

These are leaders at The Behaviour Company (Canada), where the day job is caring for kids in residential settings. It is already full and heavy, the kind of work that leaves little spare capacity for anything extra. They made the space anyway.

Before anyone practiced a single thing, we spent real time making sure the concepts actually fit their world and that they understood why any of it mattered. Without that why, there is no buy-in, and practice becomes a box to tick.

For six months they showed up to lean into 30 days of practice on one behaviour at a time. They tracked it, reflected honestly on the days it worked and the days it fell apart, and kept going when it would have been easier to let things slide back to how they were.

And Zainab Fazal, R.B.A., BCBA, IBA, their CEO, refused to hand her team off to be "fixed" from the sidelines. She did the work right alongside them, held to the same standard, in the same daily reflections. Teams can always tell the difference, and it changes what they are willing to risk.

The results are real, but the part I am proudest of is that they've already begun the plans to keep this going without me, so the work keeps living and evolving after the program ends.

Most teams treat the final session as the finish line. This one treated it as the point the work finally became theirs.

My client thanked me this week for designing training that didn't die in the boardroom.

Most leadership training falls apart the moment everyone gets back to their desk.

Not because the content was weak, but because insight and ah-ha moments don't change behaviour. Practice does, and practice needs a structure that most programs never bother to build.

I keep coming back to this because I've watched the alternative work. Take one specific behaviour, contextualize it, give people 30 days to practice it with a small daily check-in, and something actually shifts. Managers stop being the bottleneck. Teams start following through without someone chasing them, and people surface risk instead of quietly sitting on it.

That's the work I do, and it starts with your strategy, not a slide deck. I look at the business outcomes you're actually chasing, then design the leadership behaviours that move them. The kind of change that survives contact with a real team on an actual Wednesday.

If your managers are capable people who somehow still can't climb out of the weeds, that's not a talent problem. It's a design problem, and design problems are fixable.

Most of the strategy problems I work with aren’t strategy problems at all.

The thinking is usually sound and the deck is clear. Somebody capable spent real time on it, and still, six months on, nothing has moved.

Here is the reframe I keep coming back to.

We use the word “strategy” to mean two completely different things and never notice we’ve done it. One is the plan, the thing you write down and approve and file away. The other is what people actually do differently because that plan exists.

The first is a noun, the second is a verb. The planning industry is very good at selling you the noun and very quiet about the verb.

But the verb is where the value lives! A plan changes nothing until it changes somebody’s Tuesday, until the metric that tracks it and the meeting that asks about it both start pointing the new way instead of the old one.

Most leaders are checking whether they have a strategy, but he sharper question is whether anyone is doing one.

The going rate for a strategic plan runs well into the tens of thousands.

For that you get a name-brand firm and a deck so polished you can see your reflection in it, with three years of clear direction, laid out and approved.

What you don’t get, for any of that money, is a sense of what the plan means for you and your team on Tuesday morning.

So it gets filed and 18 months on, a striking number of these plans have barely moved. The thinking was sound, it just never turned into anything anyone did differently.

Here’s the part nobody warns you about. Strategy rarely breaks in the room where you build it. It breaks afterward, in the unremarkable week where the deck is approved and everyone quietly goes back to how they already worked.

I’ve started calling it the gap between the plan and the practice. Most leaders I meet are sitting in it without a name for it.

So I built something for the people stuck there. Five days, one short email each, where you take a single initiative that stalled and work out where it actually came apart. It’s free, and the link is in the comments.

The money was probably never the problem. That tends to be the uncomfortable part.

Most leadership programs look fine in the workshop. The 30 days after is where they fall apart.

The manager leaves with frameworks and good intentions. Then a high-pressure shift comes in while the team is short-staffed, and the new habit doesn't hold because there was no practice infrastructure to make it stick.

I build that infrastructure. The design is a behaviour-change loop: a facilitated session, then 30 days of practicing the framework in real work - with a buddy and structured journals - before the next layer builds on it. The goal is leadership that holds in the moments when it's hardest to hold.

The management team at The Behaviour Company (Canada) is three modules into a four-module program. 100% adoption every cycle. Every manager reported being more consistent than 28 days prior. There's less back and forth. Communication feels tidier now."
That's from a manager's journal, partway through Module 2. It's the kind of observation that doesn't come from a workshop - it comes from 30 days of practicing a specific behaviour in the actual work.

Since February, six managers at The Behaviour Company (Canada) - an MCCSS-licensed children's group home in Ontario - have worked through three competency modules: Confident Decisions, Clear Communication, and Follow Through. Each one runs the same way: a facilitated session, then 30 days of practicing one or two commitments in real situations, with a buddy and a journal.

Across all three: 100% adoption. Relevance to role held between 9.67 and 9.83 out of 10 throughout. Commitment to change and confidence scores increased each cycle. The team kept getting more invested as the work got harder.

The change shows up in the journals, and in the monthly sessions.

When the CEO is practicing the frameworks with her management team and logging it in her journal, that's culture shift in progress.

Three modules in. Module 4 ahead. And in a licensed, regulated environment, "less back and forth" and "clear ownership" are how consistent care actually holds.
