The first bottle a guest sees on your back bar is usually the first one they order.

Most operators set up their back bar based on what fits, what the rep left last, or what looks good in the space. Very few set it up based on margin.

The bottle with the best margin per pour should be where the eye goes first. In the well, in the pour, in the recommendation — the system should make that bottle easy to reach and easy to suggest.

That one shift, on its own, can move your pour cost two to three percent in a quarter.

Pour cost percentage is the number that tells you whether your bar program makes money or just looks like it does.

The formula: divide your bottle cost by the number of pours in that bottle. Multiply by your selling price per pour. That is your pour cost percentage.

Industry standard sits between 18 and 22 percent for most spirits. If yours is higher, the problem is usually in one of three places: bottle selection, portion size, or pricing structure.

If you cannot say your number off the top of your head right now, that gap is costing you. What does your back bar say?
