An all-hands can create shared attention. It cannot create shared reality.

A meeting can explain what is changing and give an organization a moment to pause and make sense of itself. But once the room empties, the message has to meet the work.

The deadline.
The budget.
The incentives.
The next difficult decision.

That is where credibility is built or lost.

The meeting may not have failed. It may simply have been asked to carry more than a single meeting can hold.

For everyone else, the decision may arrive as a short announcement on a Tuesday morning.

The information may be clear. The meaning may not be. People want to know:

What changed?�
Why now?�
What part of what we were told before is still true?

When people can't see the thread connecting today's decision to yesterday's story, they begin relying less on what was announced and more on what they observe.

Most organizations don’t have a storytelling problem.�They have a credibility gap.

Leaders often assume trust is fraying because the messaging isn’t landing. But often, the messaging is simply where the deeper issue shows up.

People don’t decide what is true from official language alone. They learn from what happens around them every day.
Who gets promoted.�
Who gets protected.�
Which hard truths are welcomed.�
Which ones quietly disappear.

Over time, those patterns become the organization’s living story. And when that story no longer matches what leadership says, trust begins to erode, not all at once, but through small, repeated moments that teach people what is actually safe, valued, and true.

That’s why another communications campaign rarely fixes the problem.

Credibility starts to rebuild when lived experience begins to match declared values.

Every organization is teaching a story, whether it intends to or not.

We often hear leaders say:
"We care about people's well-being."
"We value equity and partnership."
"We want honest dialogue."

The intention is usually sincere. But people learn from what happens next.
The deadline that remains impossible after concerns are raised.
The same voices shaping every important decision.

The person who raises the same concern three times and eventually stops.
Over time, those moments become the organization's living story. Not because anyone deliberately chose that story. Because structures teach.

They teach what is truly valued.
What is protected.
What is rewarded.
