The agency read all of it. Then they built an ad that ticked every box and moved nobody.

That is what happens when you load up a brief. The creative team has to serve every line, so they stitch your requirements together into a Frankenstein ad. You approve it because it is technically on brief. Then it runs, and nothing happens.

You put the sales chart in so they understand the stakes.

You add the mandatories so nothing goes wrong.

You include last year's campaign so they know the look.

Every one of those additions takes a decision away from the people you hired to make it.

A brief that works comes down to five things. One strategic objective. One tightly defined consumer target. One desired consumer response. One main message. Two reasons to believe.

I get resistance every time I show that list in a training session. My answer is that your eight-page brief is going to meet a lot more resistance than I ever will.

If you cannot narrow it down that far, the problem sits upstream. Your positioning is not settled, or your brand plan has not made its choices yet, and the brief is where you are hiding from those decisions.

The agency presents. Everyone looks around the room. Nobody wants to go first.

So the Brand Manager says something vague like "I think it needs to be more emotional" or "can we make the logo bigger?" The agency goes back, makes the changes, and returns with something slightly worse than what they started with.

That isn't an agency problem. It's a brand manager who walked into the room without a framework for judging the work.

You only have two things to judge. Is this different enough to break through, and is it smart enough to move consumers?

Different but not smart gets attention and leaves nothing behind. Everyone remembers the ad, nobody remembers the brand, and your competitors benefit as much as you do.

Smart but not different is technically on brief, technically correct, and completely invisible. It looks like every other ad in the category, so consumers skip right past it.

Not smart or different is where most advertising lives. Confusing and forgettable at the same time.

Smart and different is the only quadrant that pays back your media budget.

One question sorts the different axis fast. Could a competitor run this exact ad with their logo swapped in? If yes, you have a problem, and no amount of production budget fixes it.

Remember what your job is in that room. You are not the creative director or the copywriter. You represent the consumer, and you protect the strategy. Walk in as a judge, not as a co-creator, and the work gets better.

Build a high, medium, and low scenario and show what each does to sales and margins. That is how you stop asking for a budget and start selling one.

Data without insight is just noise. Too many plans bury the strategy under charts. Your audience stops following and starts scrolling. Keep it to 12 slides. If a slide does not move the narrative forward, cut it. Everything else goes in the appendix. More information does not make a plan more credible. Sharper thinking does.

Notice how much of this is about the room rather than the market. Story, focus, alignment, and financial proof all decide whether the plan survives the meeting. A plan that never gets approved never gets the chance to be right or wrong.

Forty-nine projects funded at a level where none of them reach enough people, often enough, to change a single purchase decision. You end up with a lot of activity and a flat share line.

When someone is running ten projects at once, they approve the OK idea because they have four more decisions waiting that afternoon. Nobody has the room to send work back, push the agency harder, or sit with a problem long enough to crack it. Great work takes extra effort and extra passion, and both of those need time your team no longer has.

Saying no feels risky. Someone fights for their pet program, the VP wants their idea in there, sales wants a promo, so everything gets in. The plan looks impressive in October. By March, half of it has quietly died, and the rest is limping.

Focus is the hardest thing in marketing because it means walking out of a room having said no to smart people with good ideas.

Here's a test. Cut the bottom two strategies off your plan and ask what actually changes. If the answer is "not much," those were never strategies. They were tactics wearing a costume.

Then the creative comes back, and you are judging it from memory. You cannot say what it was supposed to do because nobody wrote it down. And when you walk it into your boss's office, nothing guides the decision except opinion.

That is it. One page, half an hour, and now the creative team has a target to hit and you have something to defend the work against.

Going too fast sometimes takes the longest. Slowing down for 30 minutes will make everything after it move quicker.
