To generate and execute strategy successfully you need several types of people involved. But who and what is their role? Make sure you have at least these four in place.

One important cause of the high failure rates in strategy is that the right people are not involved. They lack the right skills, get the wrong role, or they are not present at all.

To counter this problem and increase your strategy success rate, it is recommended to have four types of people involved: Experts, Executives, Managers and Employees—and each with the right role, focus and skillset.

As a starting point we can think of the strategy playing field in terms of two dimensions: strategy and implementation. The simple logic is that some people need to be good at one, others at both, and still others at none of them.

Accordingly, these are the four roles for successful strategy and implementation:

EXPERT (High strategy, High implementation)
• Name: Strategy professional, consultant, CSO, strategy officer
• Role: lead a complete strategy and implementation project, as well as ongoing monitoring and updating the strategy
• Level of skill: deep, mastery, proficiency
• Involvement: critical for success, either internally or externally
• Decision-power: low, mostly informal influence or on process

EXECUTIVE (High strategy, Low implementation)
• Name: CXO, director, boss, board member, top management
• Role: formal responsibility for the organization’s strategy, provide overview, develop vision and make decisions
• Level of skill: broad, informed, understands importance
• Involvement: essential for mandate, support and budget
• Decision-power: high, both formal and informal

MANAGER (Low strategy, High implementation)
• Name: middle manager, team leader, department head, supervisor
• Role: participate in corporate strategy and lead strategy project in their own unit (with or without Expert)
• Level of skill: focused, to fulfill their role in the process
• Involvement: important for smooth implementation, cascading, and progress
• Decision-power: medium, limited to their responsibilities

EMPLOYEE (Low strategy, Low implementation)
• Name: employee, staff, worker, operator
• Role: participate in strategy project and provide input; execute their part of the work during implementation
• Level of skill: shallow, enough to appreciate strategy
• Involvement: useful for detailed knowledge and lasting change
• Decision-power: low, limited to their own job and role

What does the business coach do?

A business coach helps business owners clarify the vision of their business and how it fits in with their personal goals. This allows the owner to understand the impact that reaching those goals will have on their life. If a business objective is not linked to the owner’s plans and aspirations, they are unlikely to passionately pursue it or, therefore, ever achieve it.

After clarifying the business owner’s vision, a business coach will assist in prioritizing the various goals. They can help owners see which items are just tasks and which are long-term objectives. From there, they may work together to determine which strategies will create the desired results.

Busy executives are so close to their businesses that they may fail to see the forest for the trees. As an outside observer, a business coach can more objectively see a company’s internal and external issues. They can help an owner better understand what may need to change, and can guide owners in craft an actionable plan to create desired results.

The coach will also lead the client in creating key performance indicators (KPIs), or metrics by which you can measure success. KPIs allow a coach to track their client’s progress, which is something a business owner might avoid if they are on their own.

Accountability is a critical component of business coaching. A business coach typically meets with a client regularly, either weekly or monthly, to check in on commitments made during previous coaching sessions.

Again, a coach isn’t a consultant who will do the work for you. Instead, they will keep you focused on the end result and remind you why it’s important. They’ll motivate you to keep your commitments, act as a sounding board, and hold up a mirror to help you see your personal and professional blind spots.

Ancient Greek philosopher Heraclitus observed that the natural world was in a constant state of movement. People age, develop habits and move environments.

You can’t step into the same river twice — even rocks were subject to changes by the elements over time.

He called this universal law of change “Logos,” and tied it to three central beliefs
known as his flux doctrine:

Everything undergoes constant change.
There’s unification of opposites (the opposite of something can only exist because of change in the original).
Everything exists and doesn’t exist at the same time (matter can change forms so that the object no longer exists, but the original substance does).
The irony in all of this, as his statement implies, is that the only thing that will never change is the presence of change itself.

As you raise capital, each round you can sell between 10% - 20% of equity, on average (but you don't want to dilute ~20% every time - way too high). Founders, collectively, should still own at least 50% of their company by the time they reach Series A.

If they do not, that can be red flag to VCs, and this is what we mean when we say that founders are overdiluted.

There are plenty equity considerations that early-stage founders grapple with.
