They want the freedom to explore what self-employment really means to them, but feel pressure to conform to goals, values, or purpose that might no longer be relevant. They may want to work less hours on more enjoyable work at their higher billable rate but lack control of their time to do anything about it. They might be unproductively plodding through always diarising time to do something about it but never sticking to it or implementing anything consistently. The myth of the perfect system.

No system or process is perfect, and we can waste considerable time trying to create the perfect one while opportunities pass us by.

The pressure to implement CRMs, automation and AI tools can sometimes add to the problem rather than solve it.

The aim should be systems that work for you, your team (if you have one), and your clients.

The manual elements are often overlooked. Whilst some tasks may benefit from technological support, we need to understand the human touch points first.

Technology should support your operation.

Isn’t ‘operations’ just for big businesses?

Not at all.

As a micro business or one-person business, your operations are probably mostly carried out by you, supported by a combination of freelancers, suppliers and technology.

But as your business grows, your operating model needs to evolve too.

Growth isn’t just about revenue. Changes in your clients and services, your team, technology, and even your ambitions can all mean the way you operate needs to be reviewed.

You don't necessarily need more complexity. You might just need a different way of working.

How do you create capacity for a time-strapped business owner?

On a current project, the director is still heavily involved in the day-to-day operation, while growth remains a priority.

So rather than simply adding more people, we looked at the commercial objectives, the resources already in place, and where I could take ownership.

Several tasks are already outsourced to specialists, so coordination is essential to make sure efforts don't conflict and everyone can do their best work.

My role is to maintain established relationships, build new ones where needed, make sure information gets to the right people at the right time, and prepare work as far ahead as possible.

Not every challenge has the same solution.

Sometimes hiring is the answer. Sometimes creating capacity means making better use of the people, relationships and expertise already around you.

What do I mean by operational discipline?

It may not be what you think.

Systems and processes are an important part of everyday business but that doesn’t mean rigid, unforgiving processes with no opportunity to improve.

We’ve probably all gone above and beyond for a customer or client at some point or adapted to accommodate a change.

For me operational discipline is knowing the operation well enough to make those decisions, knowing who to involve and when, and learning and adjusting when something needs to change.

This applies whether you’re working manually, using automation or introducing AI.

🙌 A-MAZ-ING

Just one of the words to describe my latest experience of the Explore programme as a volunteer with The King's Trust

The Explore programme helps young people to develop skills and confidence, improve their wellbeing, build positive routines, and plan how to achieve what they want in life through a range of fun activities*

This time I participated in the Garth mountain trek, always a good day out, as well as Gorge Walking at Dinas Rock.

I’ve participated in the Garth mountain trek before and one of the activities I always enjoy is taking a few moments to engage our senses and be present in our surroundings. For me, watching all the little insects being so busy at work around a log pile was a reminder that whilst we’re all super busy, there will always be work to do, taking some time out is never a waste of time.

The second outing, gorge walking at Dinas Rock, was a new one for me. And I absolutely loved it. Trekking through the gorge, in and out of the water, jumping off various platforms at various heights. There is no pressure to take part in everything. I was nervous on the last two jumps but took the leap. I fully accept the wetsuit is not a good look on me, and my very old trainers were totally trashed but it was worth every minute and everyone did a great job.

But the ultimate win is watching the programme participants enjoy their time, develop their confidence and relationships, and talk about their future goals and aspirations. The team really do a fantastic job.

My volunteering journey with the Trust has evolved and I get involved with a range of things that I didn’t even think about when signing up but I enjoy doing it and try to help where I can.

If you are thinking about volunteering, please do give it a go and reach out to an organisation or activity that interests you. The volunteering experience works both ways and it is incredibly rewarding.

A phrase I often hear from business leaders is, “We don’t want to become too corporate”, and I completely understand what they mean.

Leaders don’t contact me because they want more red tape and bureaucracy, yet some tasks are essential and cannot be avoided.

But drowning people in process can be unhelpful.

More often, people want to feel more organised, less stressed, and more in control of the controllables. They want a balanced approach.

Structure should be useful. It should help people get on with their work, not create more stress.

As an operations leader, my role isn't to come in and tell people what to do. It's to coach, support and challenge people so they can do their best work.

What worked before may not necessarily work going forward.

Even relatively small changes or growth in a business can have a much bigger impact than we realise as the needs of the business evolve.

It isn't just about changing the way we work. It can mean changes in how we think, our objectives, our purpose, and what we need from one another.

Communication may need to become more intentional. Assumptions around knowledge may need greater clarity. Leaders may need to delegate not just tasks, but some degree of decision-making too.

Sometimes we need a more deliberate way of working rather than constantly reacting, adding a little more structure to existing ad hoc practices.

It rarely needs to be complicated, particularly at the start.

Sometimes, we just need to begin with a conversation.

I often talk about operations touching every part of a business.

My work is varied as a result, and evolves with the needs of the business, but my philosophy remains the same: people before process.

Operations might span finance, technology, marketing, administration and more, but it’s the people behind those functions who ultimately drive the business forward through communication, planning, and delivery.

Everyone contributes to growth, and both people and processes need to evolve as the business does.

In growing businesses, overseeing all this often falls to the leadership team. It can work for a while, but eventually there simply isn't enough time or capacity to give everything the attention it needs.

This is where I come in.

Whether on a fractional or project basis, I can provide additional operational leadership and support where a leadership team is stretched, helping maintain momentum while the business continues to grow.

I have some new capacity opening up for my next operations client this autumn.

A recent project used a significant amount of retainer time early on. That's completely normal.

Early stages are always busy. Everyone needs to understand the challenges, ask questions, and work on building the foundation.

Now, as a team, we've established a sensible rhythm, making the best use of each other's skills, communicating well, and supporting one another.

Now, we’re productive.

As a result of that upfront work to smooth things out, results are slowly starting to show because our internal system makes it easy for people to get on board.

Good systems and processes, whether they're manual, automated or AI-enabled, should reduce stress and busy-ness whilst aiming to be productive and create capacity (or just more time for biscuits)

A quick visit to the National Museum Cardiff to see Luke Jerram's Helios was just the welcome wander I was hoping for.

The illuminated sculpture, created using imagery from NASA and other scientific sources, gives us the chance to see the Sun in extraordinary detail. As someone who enjoys this warmer weather, getting a closer look without the obvious risks sounds appealing.

While I was there, I took the opportunity to revisit some other recognisable favourites too such as Rodin's 'The Kiss', Monet's 'Water Lilies' and Renoir's 'La Parisienne'.

For me, museums are more than a history lesson. They encourage us to slow down in our increasingly fast paced world. It’s an opportunity to pause and reflect, enjoy both the detail and the bigger picture as much or as little as we'd like.

I always leave feeling calmer and inspired to dig out the paintbrushes, and maybe one day I’ll get round to it 🎨
