Sherona Treen I work with service-based business owners to achieve the change they want to see. I have been described as dynamic, driven, resourceful, and ambitious.

Whether you’re looking to streamline, grow, or better navigate your challenges, continuous improvement is key. For almost 25 years I have worked at various levels of seniority with service-based professionals, business owners, directors, and executives. I am also fair, a good listener, positive and motivational. As a life-long learner I’m curious and love to try new things. Business owners come to me when they are ready to attain clarity, accountability, and take a proactive approach to their business objectives, business planning, and implementation. Most business owners know what they want but struggle to find any time (or energy) to focus on themselves and work on the business. They want the freedom to explore what self-employment really means to them, but feel pressure to conform to goals, values, or purpose that might no longer be relevant. They may want to work less hours on more enjoyable work at their higher billable rate but lack control of their time to do anything about it. They might be unproductively plodding through always diarising time to do something about it but never sticking to it or implementing anything consistently. Ready or not, the seasons are changing. But not all change is bad.

The autumnal colours at the waterfalls here in South Wales were glorious as we took a recce last week.

I was a bit last-minute but waiting for the perfect time sometimes means we miss the perfect time so I’m very glad I made it.

I don’t have another challenge lined up yet, but I know I need to get my boots on and get out there more regularly than I have lately.

I talk often about the benefits of stepping away from it all, and not just for leaders, and last week was no exception. Good company, being present, and just a break from the norm.

Several miles and quite a few ‘danger’ signs later, we all agreed it was worth it.

Now just waiting for my new walking boots to arrive before our next trek with Beacons Business Network later this month.

Perhaps we’ll see you there?

Beginning with the end in mind.

As a business evolves, the way it operates needs to evolve too.

But not everything moves at the same pace.

If you are a founder or owner that is still involved in almost every decision, where everything keeps coming back to you, or work waits for your input, and you feel there's never quite enough capacity to drive things forward, I can understand the temptation to attempt to attempt everything at once.

Bringing in a Fractional Operations Director doesn't mean everything changes overnight. Nor should it.

I work with leaders to establish what the outcome looks like, identify the real challenges, agree on what matters most, and take ownership of moving those priorities forward, one by one.

When progress isn’t matching your ambition, the small steps can be very frustrating.

As a driven leader, you know where you want to go, you can see the potential and the opportunities you are so keen to achieve.

And it is tempting to overlook or dismiss the small things because they’re not producing immediate results.

But meaningful progress isn't always dramatic. It can be found in the smaller decisions and actions that are building your foundations.

And not all progress is measured in numbers. Objectives are often as much about gaining greater strategic control, building influence, freedom, and options for the future.

Will a new system solve your problems?

It depends.

Investing time, money, and resources into new or improved processes and systems is a significant decision for any business.

Before making any decisions I think it is worth asking what challenges are you really trying to overcome?

New systems and processes should improve how a business operates but if you are unclear where the problems are, implementing any changes could move those challenges elsewhere or create new ones.

I was talking to a business founder about this this week, and I talked about my people before process approach. Their tech solutions sounded great but didn’t really tell me what problems they had identified or resolved.

Is it the system? Or is it risk, unclear ownership, communication, decision-making, training, capacity, the environment, something else, or all the above?

We need to understand the people using it, the environment they're working in and what their challenges are and recognise that even the best processes and systems may struggle to deliver what everyone wants and needs.

What was intended as a quick route to test my new walking boots whilst on a flying visit to the area became an unforeseen opportunity to make the most of the last of the summer colours as autumn encroaches.

As our days grow increasingly shorter, making the most of the daylight for a quick trek needs a little more consideration.

I tend to work around traditional dining times so I can take advantage of a local café, but on this occasion, I stumbled across the Rooted in Wales Flower Festival: A Celebration of Sustainable Floral Artistry at Cyfarthfa Castle Museum and Art Gallery.

I talk often about the benefits of walking, not least to counteract my gluttonous ways but also because you never know what the day may bring. It really was a glorious day of colour, particularly knowing that the months ahead will bring shorter days and plenty of time behind a desk.

Not every trek needs a mountain. Flora, fauna, water, and wildlife are equally excellent surroundings, combined with an open mind and the willingness to enjoy an unscheduled sojourn, makes for a true break from work.

Sometimes the best breaks are the ones we don’t meticulously plan for.

Sometimes the system is the problem, sometimes it isn’t.

Operational leadership and or improvement doesn’t necessarily mean overhauling your processes and systems.

More often it’s a combination of things.

My ‘people before process’ approach means I look at and listen to the combination of things from the leadership, the team, the training, the clients, the suppliers, the financials, the objectives, the history, among many, many other things.

From here I identify a range of challenges and work out what’s worth changing and implementing far more effectively for everyone concerned.

I rarely start with the systems and processes. I start with the business and its people.

It’s been quite a while since my last trek, almost two months in fact 🤦‍♀️ , but it was well worth the wait as we headed out from Parc Cefn Onn with

My work involves thinking about and solving other people’s business problems. Often, one of the best things I can do is stop thinking about everything and get out from behind my desk.

Good weather, great company, and some excellent scenery always make a trek much easier of course, but coming back with a clearer head is the ultimate benefit for me and my clients.

And, of course, we continue to raise vital funds for Hafan Children's Hospice helping ensure essential services are available to the families who need them 💚

Not every problem needs fixing immediately.

One thing 30 years of working in industry has taught me is that another change isn't always the answer.

We need understanding.

Sometimes someone just needs the space to get on with their work.

Sometimes another email isn't going to add anything useful.

Sometimes a situation doesn't need another meeting, another process, or another intervention.

And sometimes what looks like a problem isn't actually a problem at all.

Maybe people are just getting on with it.

Perhaps what you really need is someone to listen. To get things off your chest. To take a breath. To feel heard before deciding what, if anything, needs to happen next.

And that's ok too.

Rarely, is my work just the operational stuff, it’s understanding how everyone feels and what they *really* need from me.

That might be a solution, a challenge, or just a space.

One of the most useful things I’ve done is just listen to understand what is really going on.

Thirty years of experience has taught me that knowing when *not* to act is just as valuable.

‘I’ve got a great team, but I feel I’m still doing everything’

A familiar observation from the leaders and managers I speak to.

You’ve got good people around you but somehow the work, questions and minor decisions find their way back to you.

This doesn’t necessarily mean there’s a problem with you or your team either.

• Responsibilities lack clarity
• People have some responsibility but not enough authority or confidence to make decisions
• Communication isn’t working as well as it should
• Everyone sees the leader as the only person with the answers

I’ve seen and experienced this throughout my career, telling people to take ownership isn’t enough.

People, businesses, structures evolve and grow. What worked before may no longer work now.

For me, this is where people before process really matters.

Your team need to be involved in understanding what needs to change, where decisions sit, and what they need to do their best work and that starts with you.
