Most organisations don’t have a culture problem.
They have a behaviour problem.

An example: You can print your values, brand them, laminate them, and stick them on every wall in the building (including the back of toilet doors!). But if the day‑to‑day behaviours amongst your people don't align with the stated values, that’s when a 'say–do' gap can kick in.

People follow by example.

Culture is built (and behaviours are observed) in the small, unglamorous moments:
➡️ how decisions get made under pressure
➡️ what leaders tolerate when things get busy
➡️ who gets promoted, and why
➡️ how people speak to each other when the meeting ends

If you want a culture that actually works, start by looking at the behaviours you reward, ignore, or excuse.

According to new research from Alliance Manchester Business School (report linked below), 73% 𝐨𝐟 𝐬𝐞𝐧𝐢𝐨𝐫 𝐥𝐞𝐚𝐝𝐞𝐫𝐬 𝐬𝐚𝐲 𝐭𝐡𝐞𝐢𝐫 𝐫𝐨𝐥𝐞𝐬 𝐡𝐚𝐯𝐞 𝐛𝐞𝐜𝐨𝐦𝐞 𝐦𝐨𝐫𝐞 𝐜𝐨𝐦𝐩𝐥𝐞𝐱 𝐬𝐢𝐧𝐜𝐞 2020, driven by AI, regulation, economic instability and shifting workforce expectations.

We asked a simple question: What gets in the way of real behavioural change at work?

Every single vote pointed to the same thing: 'Culture and old habits'. That won’t surprise anyone who’s tried to shift ways of working - people don’t resist change itself, they resist the unwritten rules, the 'that's not how we do stuff round here', and the hidden pressures that pull everyone back to the old familiar.

When those habits stay the same, the best ideas don't make it past the bait-room, performance and productivity drop, engagement fades, and teams end up just feeling frustrated rather than energised.

The impact is real:
😣 New ways of working don’t stick
😣 Say–do gaps widen
😣 People lose confidence in 'the change'
😣 Time and effort are wasted

One question every leader should sit with - not occasionally, but 𝐞𝐯𝐞𝐫𝐲 𝐬𝐢𝐧𝐠𝐥𝐞 𝐝𝐚𝐲:

“If my actions and behaviour today became the norm for my team, would performance rise or fall?”

The truth is uncomfortable:
☑️ Teams don’t respond to your 'intentions'.
☑️ They respond to your 𝐢𝐦𝐩𝐚𝐜𝐭.

I heard a story last weekend about a leader who regularly says to their team, “We’ll let the grown‑ups make the decision.”
They probably think it’s light‑hearted - well, hopefully (🤞) that’s what they think, and it isn’t coming from genuine malice or a desire to belittle. But 'light-hearted' isn't how it lands with the team.

To the team, it feels patronising and dismissive. A pokey reminder of who has the power and who doesn’t.

And here’s the real kicker for that Leader:
That one phrase - repeated often enough - will shape that culture far faster than any leadership framework or values statement on the wall.

Self‑awareness isn’t a soft skill.
It’s a 𝐇𝐔𝐆𝐄 performance lever.
It’s the difference between a team that speaks up and a team that shuts down.

So the question stands:
If everyone behaved the way you did today, would your team be better for it?
