I hear this every month.

Revenue has plateaued. Growth has stalled. The CEO's instinct: add more sales capacity.

πŸ‘‰ Before you hire the next salesperson, answer this: What is your current client renewal rate?

If it's below 80%, you have a retention problem disguised as a growth problem.

πŸ“Œ Here's the math most CEOs don't do: Acquiring a new client costs 5–7x more than retaining an existing one.

If you're at Rs.50 Crore revenue with 25% annual churn, you're spending significant money just to stay flat.

You're running on a treadmill. Adding salespeople speeds up the treadmill. It doesn't fix the leak.

What I recommend instead β€” before any new sales hire:

βœ… Step 1: Audit your churn. Understand exactly why clients leave and when.

βœ… Step 2: Map your renewal process. Is it proactive or reactive? Most SMEs find out a client is leaving after the decision is made.

βœ… Step 3: Identify your top 20% of clients. Are you giving them disproportionate attention? Or treating everyone equally?

βœ… Step 4: Calculate your revenue concentration risk. If 3 clients = 60% of revenue, your growth strategy has a structural flaw.

🚨 **Most Small Businesses Don't Have a Customer Problem. They Have a Memory Problem.**

Here's a mistake I see again and again.

A customer buys from you once... and you never contact them again.

Think about it.

If 100 customers bought from you last year, how many have you called or messaged in the last 90 days?

Probably very few.

That means you're spending time and money finding new customers while ignoring people who already know and trust you.

Imagine owning a textile shop.

A customer buys sarees during Diwali. Six months later, there's no call, no WhatsApp message, no festival offer, nothing.

They don't stop buying. They simply buy from the shop that remembered them.

**Do this today:**

Take your last 100 customer bills.

Call or send a simple WhatsApp message to every customer who hasn't bought from you in the last 3–6 months.

Just ask: *"Hello! It's been a while. Is there anything we can help you with? We have some new arrivals that you may like."*

No discounts. No pressure. Just reconnect.

Even if only 10 customers buy again, you've generated extra sales without spending a single rupee on advertising.

I ask these in every first conversation with a new client.

The answers β€” or the inability to answer β€” tell me everything about where the business is leaking.

1. "What percentage of your revenue comes from clients you've had for more than 3 years?"

If you don't know this number, you don't know your retention health. Most CEOs guess. The guess is usually optimistic.

2. "What was your last price revision, and by how much?"

If the answer is more than 18 months ago, your margins are almost certainly compressing. Input costs don't wait for you to update your rate card.

3. "How long between work completion and invoice raised?"

Every day of delay is an interest-free loan to your client. At Rs.50 Crore revenue, a 15-day average delay = Rs.2 Crore permanently tied up in your billing cycle.

4. "What percentage of your team's time last month went to rework?"

Most SMEs don't track this. The honest answer, when we dig in, is usually 15–25%. That's a quarter of your payroll spent fixing what should have been right the first time.

5. "If your top 3 clients left tomorrow, what would you do?"

Not a hypothetical to scare you. A diagnostic of how diversified your revenue base actually is. The answer reveals concentration risk most CEOs are living with unconsciously.
