Discussing Failure Without Sounding Defensive | A skill every good leader learns the hard way.

Thereโ€™s a moment when leaders realise theyโ€™ve been having the wrong conversation entirely.

It happens when feedback lands like a surprise attack, when a team member finally speaks up about something thatโ€™s been simmering for months, or when a simple question reveals how differently people have been interpreting the same situation.

The instinct is immediate: explain, contextualise, defend. To fill the uncomfortable space with reasons and rationale, as if the right explanation could undo the misstep or bridge the gap that just became visible.

This impulse reveals something deeper. Most leaders have been taught that competence means having answers, that authority requires certainty, and that vulnerability is the enemy of credibility. So when something goes wrong, the reflex is to demonstrate understanding through explanation.

Yet the leaders who navigate these moments with grace have learned something counterintuitive. Theyโ€™ve discovered that their first response determines whether the conversation becomes about protecting their image or actually solving the problem.

The difference lies in what happens in that initial pause. Some leaders use it to craft their defence. Others use it to genuinely absorb what theyโ€™re hearing. One path leads to justification. The other leads to connection.

The most effective leaders have learned to sit with the discomfort of being wrong without immediately rushing to explain why they were wrong. They understand that their credibility isnโ€™t built on perfect judgment but on honest reactions when that judgment falls short.
