If you don't have a central database that holds all information (clients, team, metrics, SOPs), you're going to feel chaotic scaling up.

When your data is in one place, systemising becomes so much easier

You can implement automations that don't break because they have all the correct data.

You can install AI into your operations to do heavy lifting tasks for your team.

I recommend you to build a business brain in Airtable.

Why?

Because you can store everything in one place.

It has built in forms and automation which connects to Slack, Gmail, Outlook etc.

And now it has AI agents built in which means it can analyse your data and create any output.

Here are some ideas below:

Events agencies: Pull all survey responses into Airtable, get AI to analyse trends.

Marketing agencies: Pull all client onboarding info into Airtable, then get Airtable AI to create ad copy niche research, and even ad creatives.

CRO Agency: Pull all data into Airtable and get the AI to create the design pages and landing page layouts.

This isn't to replace your team btw.

It's to speed up the process.

I made this mistake recently.

On a client call, we were trying to automate screenshots from 55 GA4 accounts into their monthly reports.

My team spent 30 minutes solving this complex automation challenge.

Then it hit me.

"Why are we automating something we could just eliminate?"

We already had the data in Airtable. The screenshot was purely aesthetic.

This is the golden rule I forgot: Eliminate > Automate > Delegate.

Before building complex systems, ask if that task needs to exist at all.

Yes, removing the screenshot made the report slightly less pretty.

But what's more valuable - saving time or making things look nicer?

When scaling your agency, your time (and your team's) must be prioritised above all else.

Look at your current processes with fresh eyes.

I guarantee you're doing tasks that could simply be eliminated.

We tend to overvalue what we already have (read Essentialism if you haven't).

So before you build another automation, ask: "Does this actually need to exist?"

So, what can you do?

Create an expectations video that every new client must watch when they start working with you.

In the video, you simply go over the process and how it will look working with you over the coming weeks.

Marketing agency?

Tell them that the first few weeks may not produce an ROI, that it takes time to test for real long term results.

Web design agency?

Show them the timeline of how long the project should take.

Running any kind of online service?

Make it clear to your clients from day one what they are getting, how long it's going to take, and what they should expect.

I guarantee you this will make your onboarding more smooth, and you'll see a massive surge in client retention.

How to systemise your delivery process in just 7 days:

Day 1: Record your entire onboarding and delivery process in Loom. Store these videos where your team can access them anytime.

Day 2: Create a client intake form. Add questions that get all relevant info from your client.

Day 3: Build a mini onboarding funnel with your intake form and calendar added, this let's clients onboard themselves without your involvement.

Day 4: Set up a simple Zapier automation triggered by the intake form. Automate internal workflows like sending emails, creating folders, and setting up Slack channels.

Day 5: Create a simple Kanban board in Trello. Three columns: To Do, In Progress, Done. Everyone can track progress without constant updates.

Day 6: Share the kanban Trello board with your clients to show them exactly what you're delivering and track progress transparently.

Day 7: Hand over to your team and start working. Get feedback and make tweaks as you go.

Remember, momentum over perfection.
