In SAP implementations, it’s common for consultants to jump straight into designing the future state the “To-Be” with limited effort spent understanding the “As-Is.” While this may seem efficient, it often results in misaligned processes, low adoption, and resistance that surfaces only closer to go-live.

This is not just a technical shortcut; it’s a leadership oversight. The As-Is holds more than process flows. It reflects workarounds, decision paths, and pain points that have shaped how people work. In companies with old systems or many levels of approval, like most big organisations, hidden ways such as the unspoken habits, workarounds, and decision-making shortcuts that people use to get things done are very important.

In one of HumanCap’s past SAP projects, a key approval step used by field teams was left out of the new system design. On paper, it seemed unnecessary. But in reality, that step allowed urgent inventory decisions to move forward when HQ response times were slow. Without it, delays increased, trust fell, and teams reverted to manual workarounds all because one critical As-Is step was missed.

The lesson was clear: what may look inefficient to a system designer might be a survival mechanism to the user. When we bypass the As-Is, we risk breaking not just process continuity, but organisational trust.

HumanCap’s view is that meaningful change begins by understanding where the organisation stands today. The As-Is isn’t something to replace; it’s something to learn from. By capturing the As-Is properly not just the processes, project teams and leaders gain the credibility needed to shape a To-Be that people actually believe in.

📚 Kicking Off HumanCap’s BYOB Book Club Series with Two Powerful Reads

We recently launched HumanCap’s BYOB Book Sharing series with two thought-provoking reads: The Pyramid Principle by Barbara Minto and Think Again by Adam Grant. Though different in focus, both highlight a critical leadership skill; the ability to think clearly and remain open to change.

The Pyramid Principle shared by HumanCap’s COO, Abdul Muizz offers more than a writing method where it introduces a discipline of structured thinking. In transformation work, this is essential. Whether engaging stakeholders or planning change, clarity and logic build trust and alignment. One reflection stood out: when ideas lack structure, it's often because our thinking does too. For consultants and change leads, that’s a valuable self-check.

HumanCap’s CEO, Hazlina Hussein reflected on Think Again, focusing on Part 1: “Individual Rethinking” by Adam Grant. He challenges the idea that certainty signals strength and instead, he encourages “confident humility” knowing what we know while staying open to rethink. In HR and transformation, assumptions often go untested. Hazlina’s reflection reminded us that rethinking helps leaders stay agile, especially in complex environments.

Together, these books offer a valuable balance. One teaches us to shape our message with structure. The other reminds us to revisit the beliefs behind it. The best leaders do both where they communicate with purpose and remain open to evolve. These ideas are already influencing how we approach real projects from SAP rollouts to stakeholder engagement.
