One of the most common assumptions in eCommerce is that the lowest fulfilment price automatically leads to the lowest overall cost.

In reality, fulfilment is much more than a pick fee or storage rate.

A lower-cost operation that generates more picking errors, slower delivery times, inventory inaccuracies or customer complaints can quickly become more expensive than a higher-quality alternative.

One of the most common questions in eCommerce is not whether fulfilment should be outsourced.

It is when.

Many successful brands start by shipping orders themselves. In the early stages, it provides flexibility, control and a direct connection to customers.

As the business grows, however, fulfilment often becomes more complex.

More orders require more people.

More products require more storage.

More countries introduce more operational challenges.

Eventually, founders and eCommerce teams find themselves spending more time managing logistics than growing the business.

That is usually the moment when fulfilment should be evaluated as a strategic decision rather than an operational task.

In my experience, there are five signals that indicate a webshop may be ready to outsource fulfilment:

If eCommerce is dynamic, should fulfilment pricing be dynamic too?

One of the interesting contradictions in eCommerce is that most businesses operate in an increasingly dynamic environment, while many of the underlying service agreements remain largely static.

Demand fluctuates. Product assortments change. Marketing campaigns create unexpected peaks. International expansion introduces new complexity. Yet many fulfilment partnerships are still structured around assumptions that were made months, or sometimes years, earlier.

This raises an interesting question. If eCommerce itself is dynamic, should fulfilment pricing evolve in the same direction?

Other industries have already embraced more flexible models. Cloud computing scales based on usage. Transportation costs often reflect demand and capacity. Even energy providers have introduced dynamic contracts that adjust to changing market conditions.

Fulfilment is different, of course. Warehouses require people, infrastructure and long-term planning. Stability remains important for both service providers and online retailers. At the same time, the growing volatility of eCommerce makes it increasingly difficult to fit every business into a fixed operational framework.

Perhaps the future is not about making fulfilment pricing fully dynamic. Perhaps it is about creating models that better align commercial agreements with operational reality, allowing both parties to benefit from growth while remaining resilient during periods of change.

As eCommerce continues to mature, it will be interesting to see how fulfilment partnerships evolve alongside it.
