Why does a functional part still get rejected by the customer?

Because visual defects do not care that the part is functional. In plastic injection, a component can clip, seal, position, and assemble correctly, but still be rejected because 𝘁𝗵𝗲 𝘀𝘂𝗿𝗳𝗮𝗰𝗲 𝗱𝗼𝗲𝘀 𝗻𝗼𝘁 𝗹𝗼𝗼𝗸 𝘀𝘁𝗮𝗯𝗹𝗲. From flow marks and stripes to contamination or transparency variation, these can create a claim even when the technical function is not affected. For visible parts, the customer often reads the surface before they read the dimensions.

The difficult part is that aesthetic defects are rarely isolated cosmetic accidents. They usually come from 𝗽𝗿𝗼𝗰𝗲𝘀𝘀 𝗽𝗵𝘆𝘀𝗶𝗰𝘀. Flow front instability, mould temperature imbalance, gate position, venting, drying conditions, masterbatch dispersion, fibre orientation, holding pressure, cooling rate, polishing condition, and handling after demoulding can all change the surface. A small black dot may be contamination. A gloss variation may be mould temperature or flow speed. A sink mark may be due to wall thickness, packing pressure, or rib design. A scratch may not come from the mould at all, but from manual handling, packing or secondary operations.

At , aesthetic control is linked with process control, metrology, and production handling. The point is not only to sort good-looking parts from bad-looking parts. The point is to understand 𝘄𝗵𝗲𝗿𝗲 𝘁𝗵𝗲 𝗱𝗲𝗳𝗲𝗰𝘁 𝗶𝘀 𝗯𝗼𝗿𝗻. Is it material-related, mould-related, process-related or handling-related? This distinction matters because the wrong root cause creates the wrong corrective action.

For purchasing, this is where many commercial discussions become subjective. One side says the part is functional. The other side says the part is not acceptable. If the visual criteria are not aligned early, aesthetic quality becomes a grey-zone conflict. Why does a part pass dimensions but fail during assembly?

A plastic part can be fully within the dimensional report and still fail the moment it enters the real assembly environment. This usually happens because 𝗴𝗲𝗼𝗺𝗲𝘁𝗿𝘆 𝗮𝗻𝗱 𝗳𝘂𝗻𝗰𝘁𝗶𝗼𝗻 𝗮𝗿𝗲 𝗻𝗼𝘁 𝘁𝗵𝗲 𝘀𝗮𝗺𝗲 𝘁𝗵𝗶𝗻𝗴. A clip can be within tolerance and still lose retention because the snap-fit does not recover correctly after engagement. A sealing lip can measure correctly and still leak because compression, mating surface, material hardness, and deformation direction were never tested together. A housing can pass CMM and still create stress in assembly because the real datum is not the same datum used in the measuring program.

This is one of the most common gaps between 𝘁𝗲𝗰𝗵𝗻𝗶𝗰𝗮𝗹 𝗮𝗽𝗽𝗿𝗼𝘃𝗮𝗹 𝗮𝗻𝗱 𝘀𝗲𝗿𝗶𝗮𝗹 𝗽𝗿𝗼𝗱𝘂𝗰𝘁𝗶𝗼𝗻 𝗿𝗲𝗮𝗹𝗶𝘁𝘆. On paper, the part is good. In the line, the operator feels resistance, the fixture does not close cleanly, the clip makes a weak sound, the cable does not sit properly or the mating component needs force to be assembled.

At , functional testing is not treated as an extra check after moulding. It is part of the way the part is read. The team looks at: insertion force, pull-off force, clip retention, sealing behaviour, torque points, cable routing, mating parts, assembly sequence, fixture positioning and deformation after demoulding. The question is not only whether the plastic component respects the drawing. The question is whether it survives the 𝗿𝗲𝗮𝗹 𝗺𝗲𝗰𝗵𝗮𝗻𝗶𝗰𝗮𝗹 𝗶𝗻𝘁𝗲𝗿𝗳𝗮𝗰𝗲 around it.

For purchasing, this is an uncomfortable but important point. A supplier can send an approved dimensional report and still not understand how the part behaves in the customer’s assembly. That gap becomes rework. Functional testing reduces that risk because it connects the part to the operation that follows after moulding. 𝗔 𝗰𝗼𝗿𝗿𝗲𝗰𝘁 𝗽𝗮𝗿𝘁 𝗶𝘀 𝗻𝗼𝘁 𝗮𝗹𝘄𝗮𝘆𝘀 𝗮 𝘂𝘀𝗮𝗯𝗹𝗲 𝗽𝗮𝗿𝘁. A usable part is the one that performs correctly inside the final product, under real assembly conditions.

APQP is often reduced to a set of documents, but in a serious industrial project, it is the 𝗼𝗽𝗲𝗿𝗮𝘁𝗶𝗻𝗴 𝘀𝘆𝘀𝘁𝗲𝗺 that connects risk to responsibility and evidence before serial production starts. Without APQP discipline, every department can be doing its own job, and the project can still be exposed. Engineering may review the drawing, quality may prepare documents, production may wait for trials, and purchasing may negotiate price and timing.

But if the risks are not connected into one controlled project logic, the launch will depend too much on assumptions.

In plastic injection, assumptions are expensive because the real cost usually appears after tooling, validation or nomination.

The real value of APQP is that it forces the project team to make hidden risks visible early. Special characteristics, feasibility assumptions, DFMEA inputs, PFMEA logic, process flow, control plan, MSA, capability studies, Run@Rate, packaging validation, PPAP evidence, and change control should not be treated as disconnected files. They are supposed to describe the 𝘀𝗮𝗺𝗲 𝗶𝗻𝗱𝘂𝘀𝘁𝗿𝗶𝗮𝗹 𝗿𝗲𝗮𝗹𝗶𝘁𝘆 from different angles.

If the PFMEA identifies a process risk but the control plan does not control it, the system is weak. If a critical dimension exists but the MSA is not suitable, the data is weak. If the process capability is required but the process window is not stable, the approval is fragile.

For purchasing, APQP maturity is one of the clearest signs of supplier maturity because it shows how the supplier manages uncertainty before it becomes costly. A supplier with weak APQP may still give a competitive price and a confident answer during RFQ.

A supplier with strong APQP creates alignment between engineering, metrology, tooling, production, quality and supply chain. They know what needs to be proven, when it needs to be proven and which evidence is strong enough to support the launch. At , APQP is not about creating paperwork for the customer. It is about building a 𝗱𝗶𝘀𝗰𝗶𝗽𝗹𝗶𝗻𝗲𝗱 𝗽𝗮𝘁𝗵 𝗳𝗿𝗼𝗺 𝗥𝗙𝗤 𝘁𝗼 𝗦𝗢𝗣.

In plastic injection, the mould is often treated by purchasing as a one-time investment: quoted, ordered, launched, approved and then expected to perform.

But a mould is a 𝗺𝗲𝗰𝗵𝗮𝗻𝗶𝗰𝗮𝗹 𝘀𝘆𝘀𝘁𝗲𝗺 exposed to pressure, temperature, friction, material aggression, cooling deposits, repeated movement, clamping force, ejection stress and millions of cycles. And like any mechanical system, it does not usually become a problem overnight.

It slowly loses control. First, the process needs small adjustments. Then flash starts to appear. Then dimensions begin to drift. Then cooling becomes less efficient.

After that, cycle time increases, cavity balance changes and quality starts asking for more checks. By the time purchasing sees the problem, the technical degradation has usually been visible for some time. This is why mould performance should be monitored as part of 𝘀𝗲𝗿𝗶𝗮𝗹 𝗽𝗿𝗼𝗱𝘂𝗰𝘁𝗶𝗼𝗻 𝗿𝗶𝘀𝗸.

Tool care is much more than basic maintenance. It includes monitoring parting lines, vents, slides, lifters, inserts, ejectors, cooling channels, hot runner behaviour, wear areas, corrosion, deposits, polishing condition, shut-off surfaces and the history of engineering changes. A small issue in one of these areas can influence myriad variables. These are signals that the production system may start losing stability.

For example, reduced venting can create burns or filling instability. Cooling deposits can increase cycle time and affect shrinkage. Insert wear can change local dimensions. Poor ejector condition can create marks, deformation or inconsistent release. These may become 𝗰𝗼𝘀𝘁, 𝗱𝗲𝗹𝗮𝘆 𝗮𝗻𝗱 𝗰𝘂𝘀𝘁𝗼𝗺𝗲𝗿 𝗽𝗿𝗲𝘀𝘀𝘂𝗿𝗲.

For purchasing, mould maintenance should be part of supplier evaluation because the supplier is protecting the asset that makes production possible. A supplier without strong tool care discipline may still produce good parts at launch but on the long-term stability will depend on luck, firefighting and corrective maintenance.

At , tooling is not treated as something that ends at SOP. The mould remains part of the 𝗶𝗻𝗱𝘂𝘀𝘁𝗿𝗶𝗮𝗹 𝘀𝘆𝘀𝘁𝗲𝗺.

A CMM report should never be read only as a list of green or red dimensions. In plastic injection, dimensional data is a 𝗱𝗶𝗮𝗴𝗻𝗼𝘀𝘁𝗶𝗰 𝗺𝗮𝗽 of the relationship between geometry, material behaviour, mould construction and process stability.

A part can pass the dimensional report and still carry hidden risk if too many characteristics are close to the tolerance limit. This is why CMM data should be 𝗶𝗻𝘁𝗲𝗿𝗽𝗿𝗲𝘁𝗲𝗱, 𝗻𝗼𝘁 𝗼𝗻𝗹𝘆 𝗮𝗿𝗰𝗵𝗶𝘃𝗲𝗱.

The risk becomes even more important when the same deviation pattern repeats across cavities, when a profile deviation indicates warpage or when true position depends too much on alignment strategy. Another hidden risk appears when the selected datum reference frame does not reflect how the part is actually assembled in the final product. On paper, the part may look compliant. In reality, the measurement logic may already be disconnected from the functional logic of the component.

The technical value of a CMM analysis is in understanding what the measurement pattern says about the 𝗳𝘂𝘁𝘂𝗿𝗲 𝗽𝗿𝗼𝗰𝗲𝘀𝘀. A repeated deviation on a rib, boss, clip, sealing surface or fixing point may indicate shrinkage imbalance, cooling asymmetry, gate influence, fibre orientation, ejection stress or local deformation after demoulding.

A feature that is inside tolerance but already consuming 80–90% of the tolerance field may become a serial production issue once material batch variation, machine variation, cavity temperature, tool wear or environmental conditions enter the equation. The report may say “approved”, but the process may already be 𝘁𝗼𝗼 𝗰𝗹𝗼𝘀𝗲 𝘁𝗼 𝘁𝗵𝗲 𝗲𝗱𝗴𝗲.

Two suppliers can submit approved dimensional reports, but they may not have the same risk level. One supplier may have centred dimensions, stable cavity-to-cavity behaviour and a clear understanding of GD&T interpretation. On paper, both suppliers look compliant. In reality, 𝗼𝗻𝗲 𝗶𝘀 𝗶𝗻𝗱𝘂𝘀𝘁𝗿𝗶𝗮𝗹𝗹𝘆 𝘀𝗮𝗳𝗲𝗿 𝘁𝗵𝗮𝗻 𝘁𝗵𝗲 𝗼𝘁𝗵𝗲𝗿.

At , CMM and PC-DMIS analysis are used not only to measure the part, but to 𝗿𝗲𝗮𝗱 𝘁𝗵𝗲 𝗽𝗿𝗼𝗰𝗲𝘀𝘀 𝗯𝗲𝗵𝗶𝗻𝗱 𝘁𝗵𝗲 𝗽𝗮𝗿𝘁.

In plastic injection projects, measurement is often treated as the final confirmation of quality, but in reality it is 𝗼𝗻𝗲 𝗼𝗳 𝘁𝗵𝗲 𝗳𝗶𝗿𝘀𝘁 𝗽𝗹𝗮𝗰𝗲𝘀 𝘄𝗵𝗲𝗿𝗲 𝗽𝗿𝗼𝗷𝗲𝗰𝘁 𝗿𝗶𝘀𝗸 𝗰𝗮𝗻 𝗯𝗲 𝗱𝗶𝘀𝘁𝗼𝗿𝘁𝗲𝗱.

A part can be dimensionally stable and still appear unstable if the measurement system is weak. The opposite is also dangerous: a process can already be drifting, but if the measuring method has poor repeatability, fixture instability, operator influence or unclear datum positioning, the data will hide the real variation. This is where many commercial discussions become 𝘁𝗲𝗰𝗵𝗻𝗶𝗰𝗮𝗹𝗹𝘆 𝗰𝗼𝗻𝘁𝗮𝗺𝗶𝗻𝗮𝘁𝗲𝗱.

The Purchasing department may see rejected parts, delayed approvals, customer claims or supplier disputes, but the real root cause may not be the part, the mould or the process. It may be 𝘁𝗵𝗲 𝗺𝗲𝗮𝘀𝘂𝗿𝗲𝗺𝗲𝗻𝘁 𝘀𝘆𝘀𝘁𝗲𝗺 𝗶𝘁𝘀𝗲𝗹𝗳.

Before a team starts asking for tool corrections or process changes they should understand if the measuring system can actually separate part-to-part variation from measurement variation. Repeatability, reproducibility, fixture concept, operator influence, measuring force, part positioning, temperature conditions, datum strategy and number of distinct categories are not abstract metrology details.

It may also start disputing parts that are within normal variation or approving a capability study built on unstable data. For purchasing, this has a direct commercial impact. 𝗕𝗮𝗱 𝗺𝗲𝗮𝘀𝘂𝗿𝗲𝗺𝗲𝗻𝘁 𝗰𝗿𝗲𝗮𝘁𝗲𝘀 𝗳𝗮𝗹𝘀𝗲 𝗻𝗲𝗴𝗼𝘁𝗶𝗮𝘁𝗶𝗼𝗻𝘀, 𝗳𝗮𝗹𝘀𝗲 𝗰𝗹𝗮𝗶𝗺𝘀 𝗮𝗻𝗱 𝗳𝗮𝗹𝘀𝗲 𝗰𝗼𝗻𝗳𝗶𝗱𝗲𝗻𝗰𝗲. It can trigger unnecessary rework and tension between supplier and customer.

When a procurement manager has to make a sourcing decision, the technical drawing is one of the first documents to evaluate because it defines the geometry, dimensions, tolerances, and quality expectations.

But it should not be treated as the 𝐟𝐮𝐥𝐥 𝐫𝐢𝐬𝐤 𝐩𝐢𝐜𝐭𝐮𝐫𝐞.

A drawing can show what the part should look like. It cannot always show how difficult that part will be to produce consistently under 𝐫𝐞𝐚𝐥 𝐬𝐞𝐫𝐢𝐚𝐥 𝐩𝐫𝐨𝐝𝐮𝐜𝐭𝐢𝐨𝐧 𝐜𝐨𝐧𝐝𝐢𝐭𝐢𝐨𝐧𝐬.

During this stage of the sourcing, the decision should go beyond the 𝐩𝐫𝐢𝐜𝐞, 𝐜𝐚𝐩𝐚𝐜𝐢𝐭𝐲 𝐚𝐧𝐝 𝐥𝐞𝐚𝐝 𝐭𝐢𝐦𝐞.

The procurement manager should not evaluate only whether a supplier says, “𝐘𝐞𝐬, 𝐰𝐞 𝐜𝐚𝐧 𝐩𝐫𝐨𝐝𝐮𝐜𝐞 𝐢𝐭.” because that answer is not enough. And never will.

The relevant question is how the supplier understands the 𝐫𝐢𝐬𝐤𝐬 𝐛𝐞𝐡𝐢𝐧𝐝 𝐭𝐡𝐞 𝐝𝐫𝐚𝐰𝐢𝐧𝐠?

◼️Can the supplier explain how the material will flow through the geometry? ◼️Can they identify where cooling, shrinkage or warpage may create instability?
◼️Can they point out which dimensions are truly sensitive in production, not only on paper?

What is not relevant enough is a simple confirmation that the part is feasible.

What is relevant is the supplier’s ability to 𝐭𝐫𝐚𝐧𝐬𝐥𝐚𝐭𝐞 𝐭𝐡𝐞 𝐝𝐫𝐚𝐰𝐢𝐧𝐠 𝐢𝐧𝐭𝐨 𝐚 𝐬𝐭𝐚𝐛𝐥𝐞 𝐩𝐫𝐨𝐝𝐮𝐜𝐭𝐢𝐨𝐧 𝐥𝐨𝐠𝐢𝐜.

Its flow can influence cavity filling. Its shrinkage can affect dimensional repeatability. Its glass fibre content can create warpage or change mechanical behaviour. Its temperature behaviour can influence 𝐜𝐲𝐜𝐥𝐞 𝐭𝐢𝐦𝐞, 𝐜𝐨𝐨𝐥𝐢𝐧𝐠 𝐬𝐭𝐚𝐛𝐢𝐥𝐢𝐭𝐲 𝐚𝐧𝐝 𝐩𝐫𝐨𝐜𝐞𝐬𝐬 𝐜𝐨𝐧𝐭𝐫𝐨𝐥.

Even 𝐜𝐨𝐥𝐨𝐮𝐫, 𝐭𝐫𝐚𝐧𝐬𝐥𝐮𝐜𝐞𝐧𝐜𝐲 𝐚𝐧𝐝 𝐬𝐮𝐫𝐟𝐚𝐜𝐞 𝐟𝐢𝐧𝐢𝐬𝐡 can become production risks when they affect rejection rates, final validation, or customer perception.
