3. Crackers - Crackers is a home based business that offers delicious cream crackers treats stuffed with overflowing fillings sandwiched between two oven-baked cream crackers. This is a home based business that started during P2HA in 2021 and it is under the Cheer Cafe project that I started. Cheer Cafe is an online cafe on Instagram that supports home based businesses run by local cheerleaders.

4. TJ Express - Jumping onto the bandwagon of the logistics business, I started TJ Express with the aim of helping home based businesses with their deliveries. With rates that are competitive with other logistics companies and high quality professional services, we strive to treat every parcel as our own and ensure that they are delivered with care.

Running 5 business at different stages can be genuinely overwhelming.

Here is the one rule that keeps me from drowning in it ๐Ÿ‘‡๐Ÿผ

One specific goal per business โ€” something that builds its sustainability and independence. Anything outside that goal is just noise. And I ignore it.

This is the 80/20 rule in practice.

For our massage shop, the 20% that mattered most was posting daily and optimizing our Google Maps listing.

That alone took us from 0-2 daily customers to 3-5 on average. That is what I personally focus on.

Everything else โ€” upselling, in-shop promotion โ€” I leave entirely to my team. That is their 20%, not mine.

Everyone has the same 24 hours. Know exactly which 20% moves the needle for each business, and let go of the rest. Thatโ€™s how your business can grow ๐Ÿ“ˆ

We could not fill our Thursday tumbling class for the longest time. Then we started coaching at a new school โ€” and everything changed.

The following week, 5-6 students our coaches taught at that school reached out directly about our tumbling class โ€” because our coaches had mentioned it while coaching them.

That was exactly the number we needed to finally launch the class we have not been able to fill in years.

Lesson: tapping into resources and relationships you already have gets you customers faster than cold leads ever will.

This funnel existed because our coaches put in the effort โ€” not because of a paid campaign ๐Ÿ‘๐Ÿผ

We stopped pushing 2-hour massages. Here is the exact booking length that makes us the most money.

Oil massage breakdown:

1 hour -> 500 THB revenue, 180 THB to therapist means 64% profit margin

1.5 hour -> 750 THB revenue, 270 THB to therapist means 64% margin and 160 THB more profit

2 hour -> 900 THB revenue, 360 THB to therapist means 60% margin

1.5 hours keeps the exact same margin as our shortest booking, but generates meaningfully more profit.

2 hours makes more money in total but the margin actually drops. So 1.5 hour is our real sweet spot โ€” and that is what we not upsell towards for efficiency in our shop ๐Ÿ“ˆ

We restructured pay based on qualifications. It cost some coaches almost 30% of their income overnight.

Most of our coaches hold the IFC Class 1 certification. Many were previously paid at Head Coach rates regardless of certification, so the new structure hit them hardest.

Our coaches gave us their honest feedback. So instead of defending the original plan, we met in the middle.

However, we left the no-certificate rates unchanged to keep encouraging growth and get coaches certified. This is enforced by the fact that we now cover the coaching course fee for every coachโ€™s first certification.

If we had not listened, I believe we would have quietly lost several of our best coaches.

Our assistant coaches were just waiting for instructions. That told me our pay structure was actually the problem.

Old structure: Head Coach $70/hr, Assistant Coach $50/hr. Simple โ€” but it quietly created passive coaches, because the title told them to wait for instructions instead of actively coach.

So we restructured to pay by actual coaching qualification instead of title. It made sense on paper. But I had not fully thought through the impact on our existing team.

The campaign that turned our massage shop around was not my idea ๐Ÿ˜œ

When deciding between a price discount or bonus time for our win-back offer, my team in the ground told me clearly: our customers are not price sensitive. They want more for what they are already paying.

If I had ignored and gone with my own assumption instead, the campaign would not have worked nearly as well.

A dependable team is not just about getting work done. It is a direct source of data you cannot get any other way.

We deleted almost half of our cafe menu on purpose. Our margins went up because of it.

At RE;Cafe, we asked 2 questions about every item: is this popular, and is this profitable?

A lot of items failed both.

We removed the unpopular ones completely. We repriced the popular-but-thin-margin ones properly.

The bonus we did not expect: fewer items meant less ingredient stock, less spoilage, less wastage.

Fresher, leaner, and more profitable at the same time.

A smaller, sharper menu beats a big one that is quietly bleeding money.

Our CRM wasnโ€™t ready for a slow, targeted outreach campaign to old customers. So instead of forcing a plan our systems couldnโ€™t support, we relaunched our original opening offer โ€” free 30 minutes with every 2-hour massage โ€” broadly, to everyone, old and new.

Before the pivot, 55% of our days were running at a loss. After, around 20%. And customers who used to book one hour started booking 2 hours instead, because the bonus time made the upgrade feel like a win.

We didnโ€™t need a cleverer campaign. We needed a campaign that matched what our operations could actually execute right now.
