Most small business owners think their team is behind because of people or tools.

It is almost never either one.

After working with small businesses across industries, the same pattern shows up almost every time:

The work was never deliberately designed. It grew organically, one workaround at a time, until the workarounds became the process.

A business owner told me recently, “Some days I feel like my own assistant instead of the person actually running the business.”

Leadership Starts With Owning Your Script

Every entrepreneur and leader runs an internal narrative. Most never examine it. "The timing isn't right." "We need more resources before we can scale." "The team isn't ready." These feel like strategic assessments. They're not. They're scripts. And scripts become self-fulfilling prophecies.

The Script Problem

When leaders operate from limitation, they make decisions that reinforce it. They hire cautiously. They pitch defensively. They avoid partnerships that could
transform their trajectory.

The script runs like background code. It filters what opportunities look viable. It shapes whether a setback becomes data or defeat. Two founders in identical markets will see entirely different possibilities. One sees barriers. One sees entry points. Same landscape. Different scripts.

Recognizing The Script

The script reveals itself in language:

Passive construction: "It didn't work out." "The deal fell through."
Permanent framing: "That's just how this industry operates."
External attribution: "The economy made it impossible."

When this language dominates—when every obstacle gets explained through forces outside your control—you've stopped leading. You've started narrating your own limitations.

The Shift Leaders Must Make

High-performing entrepreneurs audit their own thinking. When they catch themselves explaining why something won't work, they ask: "Is this reality, or is my script protecting me from something uncomfortable?" Usually, it's protection. From vulnerability. From exposure. From the possibility that full effort might still fail. The script keeps us safe. It also keeps us small.

Rewriting In Real Time

This isn't positive thinking. It's intellectual honesty. When you say "we can't afford that initiative," is that budget reality or a prioritization you're framing as a constraint?

The discipline: convert every "can't" into a decision.

"We can't afford it" becomes "We're choosing to allocate capital elsewhere."
"We're not ready" becomes "We're choosing to delay because moving now feels uncomfortable." Same facts. Radically different ownership.

Why This Matters

Your team watches how you narrate obstacles. They absorb your script. If you explain setbacks through external forces, they learn outcomes are outside their
influence. They become passive. If you explain setbacks through choices that
can be revised, they learn agency exists even in difficulty. They become active. The leader's script becomes the organization's operating system.

The Question Worth Asking

What story are you telling about why growth is hard right now? Is it accurate? Or is it a script protecting you from examining the decisions you're actually making?

The moment you recognize the script; you can change it. And the moment you change it, different outcomes become possible. That's the difference between leading and narrating.

Excited to announce that I have been selected as one of the instructors for the John B. Gunter Leadership Initiative through the Cambria Regional Chamber of Commerce. The program is designed to develop leadership for the Greater Johnstown/Cambria County area by honing leadership skills and promoting community volunteerism. The program explores leadership roles in both the area’s community organizations and corporations. The Leadership Initiative accomplishes this by building executive level skills to support the goals of the sponsoring organization and providing a basis for leadership and proactive community involvement. This year the initiative has added an AI component to the program and I will be providing education for that topic.
