Here is the number that should change how you think about SEO this year.

Only about 1 in 6 citations inside a Google AI Overview comes from a page ranking in the organic top 10.

Five out of six come from somewhere else. Pages you have never audited. Pages sitting on page four. Pages that are not yours at all.

BrightEdge measured that in February 2026. Separately, ALM Corp found the overlap between top 10 rankings and AI citations fell from 76% in late 2024 to 38% by early 2026.

Read that again. In about fifteen months, ranking position went from a strong predictor of getting cited to a weak one.

So you can hold number one for your best keyword and still be missing from the answer box sitting directly above it. That is not a flaw in your SEO. It is a second game running on the same page.

What earns a citation looks different. The answer near the top instead of buried in paragraph four. Specific numbers instead of "studies show." Content written to be quoted, because that is now a thing worth writing for.

Boring work. Real payoff.

SparkToro and Similarweb tracked this from January through April of 2026. Two years ago that number was 60%. And when an AI Overview shows up on the page, click through rates drop by close to 60%.

Here is what that means for your business. You can rank on page one, pull more impressions than you did last year, and still watch your traffic fall. Nothing is broken. The result answered the question before anyone needed your site.

SEO still gets you found. It just does not automatically get you visited anymore.

The businesses adapting to this are asking a second question. Not only how do I rank, but how do I get quoted in the answer people actually read.

If your rankings held steady this year and your traffic did not, this is probably why.

We hear "they're undercutting us on price" all the time. Sometimes that's true. More often the customer never got far enough to compare prices. They found one business, it looked legitimate, and they called.

You didn't lose on price. You lost before price ever came up.

Here's the good news. Being easy to find is a solvable problem. Being permanently cheaper is not.

Maybe. But here's what usually happens when a small team tries to cover five platforms at once. You end up with five mediocre accounts instead of one good one.

Every channel you add splits the same time, the same budget, the same creative energy. Spread thin enough and you're technically everywhere and genuinely nowhere.

The businesses winning locally usually aren't the ones on the most platforms. They're the ones who figured out where their customers actually spend time, then got really good at showing up there.
