Here's what I see in organizations that plateau:

They have good managers. Systems work. Processes are documented. People know what to do.

But they don't have leadership. No one is thinking about where this is going. Why the work matters. What's possible.

So people execute really well... but they're executing toward nothing.

Conversely, some organizations have visionary leaders but terrible management. The vision is clear but ex*****on is chaos.

The organizations that scale have both.

They have leaders creating direction and managers building systems to get there.

Most leaders blame people for problems that are actually process problems. When someone underperforms, the instinct is to find a better person.

But here's what I've noticed: If the best performer in that role is barely making it work, the problem isn't the person. It's the role itself.

The system is broken. They're just managing the broken system really well.

Replace them and the next person will struggle too. Because you just replaced a person, not a broken process.

Test it: Look at three roles on your team where turnover is high or performance is inconsistent.

For each one, ask: Would the best leader I know struggle in this role? If yes, fix the role. If no, focus on the person.

The difference matters. One fix requires hiring. The other requires design.

Someone on your team knows how something critical gets done. It's only in their head. If they left tomorrow, you'd be in trouble.

Here's how to get it documented:
1. Don't interview them for hours. That's inefficient.
2. Instead, have them walk through it once while you watch. Then write down what you observed in simple steps.
3. Give it back to them. Ask them to fill in what you missed.
4. Keep iterating until a new person could follow it without calling the original person.

The key: make documentation part of the work, not something added on top of it.

I've worked with dozens of organizations that grew quickly, then hit a wall where everything started to crumble.

It's never the ambition that fails. It's always the systems.

Here's the pattern I see:
โ†’ 5 to 10 people: everything works, everyone knows everything.
โ†’ 10 to 15: communication breaks down, decisions slow, things slip through cracks.
โ†’ You hire more to fix it. Now you're at 20, and the problem multiplies.

What looked like a capacity problem was actually a systems problem. You scaled the people, not the structure.

Every organization that grows successfully does one thing differently:
They pause. They document. They systematize. Then they grow the team into that system.

Most skip straight to hiring and hope the systems catch up. They don't.

When teams say they can't scale, they usually mean one of three things.

1. It's budget. We don't have money to hire or invest.
2. It's talent. We can't find people who fit.
3. It's time. We're too busy keeping the lights on.

But here's what I've noticed: Most teams that think it's one of these three are actually dealing with a fourth issue.

Systems clarity.

Budget gets stretched further when processes are clear. Talent performs better when they know what's expected. Time gets freed up when work flows instead of stalls.
