Nobody should be surprised in a year-end review. If someone on your team is about to hear in December that they missed the mark in March, that is not their fault alone. That’s nine months of no feedback.

This is Part 1 of our Q4 Organizational Development Roadmap Series, The Chief Close-Out: Close. Care. Chart.

October is for closing the gaps. Not every gap, but the right ones. Most teams enter Q4 carrying 12 priorities and the energy for three. So leaders push harder, people get quieter, and the work stalls.

Here are three actions you should take this week:
    1    Have a 30-minute “where we stand” conversation with each direct report. No performance evals, just a truthful conversation. 
    2    Choose the three goals that still matter for 2026.
    3    Put one name and one date on every open priority. Shared ownership is no ownership.
Accountability is not punishment. It is clarity, if it’s early enough to act on.
