Honestly.

Being an instructional coach can be isolating.

You see the impact you're making with individual teachers. You know coaching works. But you're often the only person in the building doing this work intentionally.

Teachers are skeptical. Principals don't quite understand what you do. And you're carrying the weight of school improvement largely on your own.

This school year, I held Data Cycles. This was my first year facilitating Data Cycles, and I was excited to get them going. I planned to meet with grade-level teams three times this year right after benchmark assessments (Fall, Winter, and Spring).

The first two were great! Analyzing data and planning small-group instruction together created a synergy that motivated each teacher at each grade level. But I did something different for the last Data Cycle, I met with each teacher individually for 15 minutes instead of by grade level for two hours!

I conducted 15-minute data meetings with all 18 teachers in my building. To keep conversations focused, productive, and on schedule, teachers completed a brief Google Form before our meeting, and I recorded notes during our conversation. This simple process helped us celebrate growth, identify instructional priorities, and plan support for the following year, all without lengthy meetings or overwhelming paperwork.

I'm so pleased with the outcome of our conversations that I decided to share my 15-minute data cycle plan with you!

The coaching cycle is a tool. It is not the goal.

Somewhere along the way, many instructional coaches began measuring success by the number of coaching cycles completed.

But let's be honest.

A coach can complete ten coaching cycles and still have very little impact.

Another coach might have a single hallway conversation, a quick planning session, or a five-minute reflective dialogue that changes a teacher's thinking forever.

Coaching effectiveness is not measured by compliance to a process.

It's measured by:

✔️ Changes in teacher practice
✔️ Increased teacher confidence
✔️ Stronger coaching relationships
✔️ Student impact
✔️ Sustainable growth over time

The coaching cycle remains a powerful structure, but flexibility matters. Sometimes, the highest-leverage coaching happens outside of a formal cycle.
