Culture comes down to three things: Results. Teaming. Character.

Think of it like a teeter-totter.

Most leaders feel like they’re either results-driven or relationship-driven - and they’re always fighting to balance the two.

Here’s what I discovered: Character is the fulcrum.

When you build strong character into your culture, it gives you the leverage to be both. You don’t have to choose.

That’s the framework at the heart of the book.

Culture doesn’t happen overnight. And it doesn’t stay on its own either.

Here’s a truth I want every leader to hear: culture leaks.

You can design the most intentional culture in the world - but if you stop investing in it, it will slowly drain away. It’s not a one-time project. It’s a lifetime commitment.

The good news? Once you have the language and the framework, keeping the bucket full becomes a natural part of how you lead.

Don’t let it leak.

Just focus on your strengths.

We’ve all heard it. But here’s the problem with that advice when it comes to leadership:

When you only talk about strengths - especially in a 1-on-1 - the other person starts to feel like they can’t have weaknesses. Like showing a struggle is a sign of failure.

That’s the opposite of a growth culture.

I’m not saying ignore your strengths. I’m saying: be transparent about where you struggle too. When you open that door, your team feels safe to walk through it - and that’s when real growth happens.

Not everyone will get on board with your culture. And that’s okay.

In fact, it’s actually a clarifying moment.

When you’ve done the work to build a clear, intentional culture - and someone consistently opts out - they’re not just resisting change. They’re showing you they’ve opted out of your team.

That’s not a failure. That’s the culture doing its job: attracting the right people and naturally filtering out those who aren’t aligned.

Build it clearly. Hold it firmly. Let it do the work.

Want to kill your culture fast? Do these three things.

1. Lack of CLARITY - If your leaders don’t know what’s expected, the culture falls apart at the foundation.

2. Lack of CONGRUENCE - When leadership behaves one way, middle management another, and new team members get a third set of rules, people stop trusting the culture entirely.

3. Lack of CONFIDENCE - Fear is the fastest culture killer there is. When people are afraid, confidence disappears. Transparency is what builds it back.

Clarity. Congruence. Confidence.

Those are the three antidotes - and they’re all in the book.

Spoiler alert from the last chapter of the book.

In Bangalore, India, there’s a Banyan tree that covers three acres. Three acres - one tree.

Its limbs grew out, put roots down into the ground, those roots became trunks, those trunks grew new branches - and the whole thing is still one living, connected organism.

That’s what scaling culture looks like when you get it right.

Your culture’s DNA should be able to grow out and replicate itself - through new hires, new locations, new teams - without losing what makes it yours.

That’s the vision. That’s what we’re building toward.

Had a great time recording this episode of The Principal Podcast with John Degnan, where I broke down how leaders can intentionally design cultures that create both high performance and real human connection.

One of the biggest lessons I’ve learned over 30+ years in leadership consulting is that culture is not something that “just happens.” If leaders don’t shape it, microcultures will shape it for them.

We also talked about why leadership today matters more than ever in a world increasingly driven by AI, rapid change, and disconnected workplaces.

Here are three lessons I shared that every growing company should think about:

• Strong cultures are built on three things working together: results, teaming, and character.
• Teaming is the multiplier for business growth because great collaboration creates outcomes bigger than any individual contribution.
• The development of people is the greatest legacy any leader can leave behind.

Hosted by John Degnan, this conversation goes deep into building healthy organizations where people thrive together, not just survive together.

There are a LOT of great leadership and culture books out there.

So why write another one?

Because I kept seeing the same gap: tons of great ideas, but no clear answer to what do I actually DO now?

I wanted to give leaders a simple, three-part method to take all of that great content and make it usable for their team - one package, one language, one framework.

That’s the book.
