If you’re new to leading people, start doing this in every 1:1 meeting:

Ask: “What’s one thing I could be doing to better support you right now?”

That one question can unlock trust, surface roadblocks, and show your team that you’re listening.

You don’t need to have all the answers.
You do need to make space for honest conversation.

It’ll feel awkward at first. Do it anyway.
Over time, it becomes the foundation of how you lead.

Yesterday, my dad Rob Cotter turned 100. 🎂

Ask him how he’s doing on any given day, and he’ll tell you he’s “gingy peachy keen.” That pretty much sums him up.

He lost his mother at age 6. Served in WWII. Weathered merger after merger throughout his career – and was retained every single time as a key employee. Life wasn’t always easy. But hardship never defined him.

He drove until he was 98. Moved to independent living just last year – after living alone. Still administers his own medications, manages his own calendar, and routinely kicks my ass at gin rummy.

Last night, at a small dinner surrounded by his kids and his brother, he sat quietly and said a few words. He was grateful everyone was there. Simple, genuine, and completely him.

During COVID, I recorded a Zoom call with my dad. I wanted to understand why his staff always said he was the best boss they’d ever had. His answer was characteristically simple.

“I listened.”

I spend my days helping leaders build better businesses and better teams. I’ve come to realize that my first and best teacher was sitting at the head of our kitchen table all along.

Happy 100th, Dad. I’m so lucky you’re still here – and still winning at cards.

If “anyone can be a leader,” then explain to me…

👉 Can you have hard conversations without hiding behind a calendar invite?
👉 Do you know the difference between leading and managing (and when to do each)?
👉 Can you stay calm when everything around you isn’t?
👉 Can you give feedback that’s honest and kind without sugarcoating or steamrolling?
👉 Are you prepared to take the blame and share the credit?
👉 Can you resist the urge to fix everything and instead coach someone to solve it themselves?
👉 Can you admit when you’re wrong in front of your team and still earn their respect?
👉 Are you able to let go of control, even when it would be faster to do it yourself?
👉 Can you lead someone who’s nothing like you and still help them grow?

Because being the boss doesn’t make you a leader.
Your habits, your humility, and your ability to grow do.

How to hold someone accountable without sounding aggressive:

Start with clarity, not blame.
“Hey, I noticed we missed the deadline. Can we walk through what happened?”

Stay curious, not confrontational.
This isn’t about catching someone, it’s about solving a problem together.

End with a plan.
“What can we do differently next time to stay on track?”

Accountability isn’t about tone, it’s about trust, clarity, and follow-through.

Clear is kind.
Vague is confusing.
