Visual Thinking Tools: This is one of our favorites, the "Top of the Mountain". We use this large format visual template in lots of ways with teams.

1) To get a team aligned on where they are headed - a visioning exercise
2) For feedback on an idea or concept - what's working or good about it, what are the challenges or barriers? What questions do we have or what's not clear? How might we improve the idea to move it forward?
3) Comparing and contrasting ideas - what's the ideal (at the mountain peak) and how close are various options to that ideal? Then have some conversation about what it would take to move closer to the ideal?

Plus lots more..

We capture the conversation on sticky notes so everyone gets on the same page and we can dive deeper on surprises, things that need more clarification, etc.

Making a conversation visible - bringing it into the physical form on paper helps everyone contribute and allows varying perspectives to live side by side while the team dives deeper with their critical thinking and building alignment on what to do next.

Facilitation Tips: Visual thinking helps unlock creativity and connect with ideas we didn't even know we had. We use lots of visuals in our workshops - from magazine pictures to aid with insight work, idea generation or story telling, to card decks, to the Time Timer to keep us on track.

Facilitative Leadership: Making the way easy for everyone to contribute fully to the agreed upon outcomes. An interesting topic is how the leader models and supports doing the "right" thing, acting with integrity and communicating clearly.

In this HBR article on "Defiance" the focus is on standing up for your true values and being principled. The facilitative leader creates a safe space for disagreement and discussion... and defiance.

I'm curious on your take... seems like it should be obvious, and it's not always easy. What strategies have you seen or used to support your team?

"When people hear the word defiance in the corporate world, they often picture rebellion: loud, emotional, risky. Someone storming out of a meeting, for example. Whistleblowers. But in most people’s professional lives, the most effective acts of defiance often don’t look like this at all.

In my research, I define defiance as “acting in accordance with your true values when there is pressure to do otherwise.” It’s not disobedience for its own sake, but a principled response to misalignment: a quiet refusal to comply when something isn’t right. It looks like questioning a misleading marketing strategy, pushing back on biased promotion practices, or challenging an initiative that crosses a line.

When done well, defiance builds credibility for senior executives—not just with your team, but with peers and boards. Facilitation Tip: Encourage active participation from all involved... and give them the tools and structure to fully contribute.

Don't have a meeting that could have been an email or slack post. If you are spending valuable resources (your people's time) getting together, make it purposeful and thoughtfully designed to allow them to contribute.

🔥 What's the Action that will result from the meeting? Always have a clear outcome / objectives [and communicate these in advance so people know why they are coming].

💡 What do you expect from the participants? Create an agenda with topics for conversation to give people confidence that important topics will be covered... and their input is needed.

🛟 How will you support psychological safety so everyone can share openly and honestly. Team agreements or operating guidelines are a start. We also like to encourage individual reflection time --> paired sharing --> small group conversations before a full larger group conversation. This allows everyone to think more deeply and share with 1 or 2 others before a public declaration.

🗨️ Think about the physical set up and tools that support the work. We use visual templates, sticky notes and colorful markers to make sure ideas are captured, and everyone gets on the same page.

When we work with a team to fuel innovation, we always start with exploring their existing knowledge base - this serves as inspiration for future development... not to be constrained by the past, but to use it as a springboard for future possibilities.

So often, organizations assume "everybody knows that..." and yet, with all the change and fractured attention among so much information, etc. etc. we find that taking time, even 10 - 15 minutes to slow down and tap into the current base of knowledge in an organization can bring powerful new insights and connections.

As we talk with powerful facilitative leaders - a consistent theme they all share is the importance of having a clear vision and setting expectations for the team. We all want to do important work and spend our time in meaningful ways. A leader sets the tone and builds the culture for the organization.

Knowing where the organization is headed and connecting that with your personal vision creates a powerful combination - full of clarity, motivation and connection with the team - so everyone can succeed together.
