Good morning!

One of the biggest mistakes leaders make is keeping someone who doesn’t fit because they’re a high performer.

You know the person. They hit their numbers. They close the deals. They deliver the results. On paper, they’re a star.

But behind the scenes? They’re draining the team. Bulldozing teammates. Dismissing values. Creating quiet chaos that everyone feels but nobody wants to name.

And still, you keep them. Why?

Because of the fear. “I can’t let them go. I need them.”

I need their revenue. I need their expertise. I need their client relationships. I need to hit this quarter. Who would replace them? What if everything falls apart?

Here’s the hard truth: that fear is the trap.

Mid Q1 Reality Check for Trades Business Owners

We are six weeks into 2026. Your schedule might be full, but do you actually know if you are making money on that work?

Here is what I see every Q1 working with contractors, electricians, plumbers, and service companies:

→ Labor burden is miscalculated. Most owners underestimate it by 25-40%.
→ Billing rates have not been updated to reflect 2026 costs.
→ Some jobs are quietly subsidizing others.
→ Cash flow feels tight even when the trucks are rolling.

A full schedule does not equal a profitable schedule.

Here is what a mid-Q1 financial checkup should answer:

• What is your true cost per man-hour?
• Are your margins holding on to the work you are booking right now?
• Is your cash flow forecast realistic through the slower months?
• Do you have a clear Q1 financial target, and are you tracking it weekly?

If you cannot answer those confidently, you do not have a financial problem. You have a visibility problem. And that is fixable.

And for small businesses, that’s not an insulting reality.
When money is coming in, it’s easy to overlook things like:

• unclear roles
• weak processes
• the owner being the bottleneck

But here’s the truth:

Integrity, accountability, and respect for commitments aren’t situational. They’re foundational. When those principles are compromised early, trust is harder to establish later.
