Why we let people go even when it leaves us short-staffed.

A hard truth about building a team: skill can be taught. Values can't be negotiated.

When someone stops being a fit for your core values, not a mistake, not a bad week, but a real drift from what your team stands for, keeping them "for now" always costs more than it saves.

Here's why:

One misaligned person resets the tone for everyone else.
Your best people are watching what you tolerate, not just what you say. Every day you keep someone who's stopped showing up for the culture, you're quietly telling your A-players their standards don't matter as much as you claim.

Short-staffed is temporary. A broken culture isn't.
Being down a person for a few weeks is a scheduling problem. Letting resentment, apathy, or ego fester on a team is a trust problem — and trust doesn't come back on a normal timeline.

“We need the headcount" is a short-term trade for a long-term loss.
The output you keep from one disengaged employee rarely outweighs the output you lose from a team that's watching leadership avoid a hard call.

Values only mean something if they're enforced when it's inconvenient.
Anyone can hold the line when it's easy. The real test of a culture is whether it holds when holding it hurts.

This isn't about being ruthless. It's about being honest , with the person, and with the team that's counting on you to protect what you built together.

Short-staffed, we can fix.

A team that's stopped believing you mean what you say? That's a lot harder to rebuild.

The best leader I ever worked for never raised their voice.

They didn't need to.

When a project fell apart, they didn't ask "whose fault is this?" They asked "what do you need right now?"

That's emotional intelligence, and it's the most underrated leadership skill there is.

Here's what it actually looks like in practice:

Self-awareness.Knowing when you're reacting from stress vs. responding from clarity, and having the discipline to pause before the former takes over.

Empathy that isn't performative. Actually sitting with what someone's going through before jumping to solve it.

Regulation under pressure. Your team takes its emotional cues from you. If you spiral, they spiral. If you stay steady, they stay steady.

Listening to understand, not to reply. Most people are just waiting for their turn to talk. Great leaders aren't.

IQ gets you in the room. EQ determines whether people actually want to follow you once you're there.

The technical skills got you promoted. The emotional ones will determine how far you go from here.

What's one EQ habit that's changed how you lead?

Today is National HVAC Tech Appreciation Day, and if you've ever stepped inside on a sweltering summer afternoon and felt that cool blast of air hit you, you know exactly why we're celebrating.

HVAC technicians are the quiet heroes behind the comfort we take for granted every single day. They're the ones crawling through attics in 100° heat, suiting up in the freezing cold, and picking up the phone at 2 a.m. when your heat goes out in January. They keep our families warm, our babies comfortable, our elderly neighbors safe, and our businesses running.

It's skilled work, part engineering, part problem-solving, part sheer grit. These techs undergo rigorous training and hold certifications most people have never even heard of. And yet, when they fix your system and walk out the door? We barely give it a second thought.

If you know an HVAC tech- a neighbor, a friend, a family member- take a moment today to say thank you. They've earned it. Every single one of them.

You don't think about them until you need them, and when you do, they're everything!

Good morning!

One of the biggest mistakes leaders make is keeping someone who doesn’t fit because they’re a high performer.

You know the person. They hit their numbers. They close the deals. They deliver the results. On paper, they’re a star.

But behind the scenes? They’re draining the team. Bulldozing teammates. Dismissing values. Creating quiet chaos that everyone feels but nobody wants to name.

And still, you keep them. Why?

Because of the fear. “I can’t let them go. I need them.”

I need their revenue. I need their expertise. I need their client relationships. I need to hit this quarter. Who would replace them? What if everything falls apart?

Here’s the hard truth: that fear is the trap.

The moment your culture becomes hostage to one person’s performance, you’ve already lost something more valuable than their output. You’ve lost trust. You’ve lost your best quiet performers who are watching to see what you tolerate. You’ve lost your own credibility as a leader.

High performance without alignment isn’t an asset. It’s a liability with a delayed invoice.

The leaders I respect most have all said the same thing after finally letting that person go: “I should have done it sooner. The team exhaled. Things got better faster than I imagined.”

You don’t need them as much as you think. Your team needs you to lead more than you realize.

What would you do if you weren’t afraid?
