Brainstorming involves the activity of getting ideas from all employees at work, and in the case of a hierarchy, it is done at different levels that achieve small teams and then the ideas are discussed with the top management. If you’re responsible for assessing leadership candidates, you should work on your ability to distinguish between confidence and competence. Remember that overconfidence is a natural result of privilege, which is often linked to gender. Fortunately, you can use scientifically valid assessments to measure the traits you want (or don’t want) in your leaders. You can ask company leaders, including emerging leaders, to take self-assessments and then measure their responses against their leadership style, performance, and effectiveness. Managers must consider a system’s approach to problems before blaming individuals on their team. That means, defining the problem by taking into consideration the entire problem as a whole, not in parts.

Instead of asking "Who’s at fault?” strong leaders try to answer, “Where did the process break down?”

Say your team member accidentally deletes a survey template. The team doesn't have another copy saved. Instead of blaming the employee for their fault, encourage everyone on the team to think about what caused the problem.

When you brainstorm, you are likely to realize that there are no safety protocols in place to protect templates and files. A simple solution could be to create a folder to store copies of all the templates.

Anytime you encounter a problem — even one you are certain was caused by someone else — ask yourself: “How may I have contributed to this problem? How can I approach this situation, this person, and myself, with a generous mindset?”

Discussing how to prevent a mistake — rather than shaming colleagues and peers — goes a long way in promoting trust on your team as opposed to fear or contempt.

People with rare expertise and skills have become powerful — be they corporate executives, research scientists, money managers, artists, athletes, or celebrities. These workers have a profound impact on organizations. And it's crucial to keep them happy.

But top talent isn't solely or even highly motivated by compensation. Feeling special is far more important to them. You must treat stars like valued individuals, not like members of a group — even an elite one. To do that, respect these three “never-dos”:

🌟 Never dismiss their ideas. Webex made this mistake; it gave no traction to a proposal for a phone-friendly platform made by star exec Eric Yuan, who got frustrated and left to start megarival Zoom.

No matter your role, rank, or industry, creative problem-solving is an essential skill. So, how should you introduce a change to improve the work you're doing?

Most of the time, we try to add something to make it better: To distinguish an app, a designer envisions a unique new feature. To enhance workplace culture, a manager considers new training modules or incentives. To increase corporate social responsibility, an advisory board identifies green energy investment opportunities.

But sometimes the most meaningful changes are about what you take away — not what you add.

With subtraction in mind, the designer might rid the app of unnecessary features. The manager might remove barriers to a more inclusive culture. And the advisory board member might suggest divesting from fossil fuels.

As a manager, it can be tempting to share an answer to a problem that's perplexing your team. But doing so can undermine your team’s self-confidence and remove an opportunity to develop skills they will need as future leaders.

Instead of giving answers to teammates with a challenge, everyone is better served if you ask three questions:

1️⃣ What do you recommend? Hearing this question teaches people to come to any discussion prepared with a hypothesis. If they don’t have a recommendation ready, you can brainstorm as a team, but eventually ask them to come back when they have an idea. Consider telling them: “I trust you. You are closer to this than I am, and you will know how to adapt as the situation evolves.”

2️⃣ How can we test that? Let the team’s ideas play out at relatively low cost and risk. Even if you are skeptical of an approach, rather than get into a theoretical argument, it can pay to give more ideas a shot. Testing offers helpful surprises, and with deliberate practice, we get better at it.

3️⃣ What do you need from me? You want to facilitate and accelerate their work, not inspect and impede it. Do they need resources? Money? A testing environment? Access to teammates with certain skills?
