When things go sideways, it can be tempting to jump in and take action as fast as possible. We look at all the things that went wrong and set about fixing each and every one of them as though they aren't all connected. That's a LOT of time and energy spent on things that may or may not be helpful in the long run.

When we focus on the connection, we can look deeper, separating what are mere symptoms from the root causes.

And this is where to spend our time. Not solving just any problems, but solving the🌟RIGHT🌟problems.

Accountability thrives in sunlight.

Left in the dark, it becomes something to avoid and fear.

But in the sunlight, we can normalize it. Weave it into the fabric of every meeting, every project, every interaction.

In the sunlight, there's no hidden agenda. Accountability becomes a part of every conversation.

This allows for the opportunity to leverage the expertise, creativity, and solution-finding ingenuity that would be lost if kept in the dark.

Trust and empathy make this possible. They lay the foundation for intentional discussions that seek to understand, improve, and move forward.

This is compassionate accountability and it's a muscle we need to exercise much more frequently than we do. It's how we grow and empower our teams to flourish.

Three quick tips to engage in compassionate accountability with your team:
✅ Give credit where it's due. Accountability covers what goes well, along with what went sideways.
✅ Save the sugar-coating for cookies. Model how to handle tough conversations and thoughtful debate.
✅ Be open to change. Truly open. Better conversations can lead to new ideas. Be willing to explore them.

Cultivating a culture of trust, empathy, and accountability helps to nurture your team from seed to bloom. It's all about choosing what to tend to and following through with integrity, patience, humility, and grace.

We make a lot of assumptions each and every day. Some are evidenced-based, some are from the gut, and some are simply best guesses related to our professional, and sometimes even person, experiences.

And when we're trying to sort through the debris left in the wake of a worst-case debacle, it can be helpful to back up a little further and review some of the assumptions that may have contributed.

Assumption-mapping can help in the early stages of planning, as well as in a retrospective. It helps you and your team to identify a set of assumptions, evaluate the risk and reward of each, and create a path forward.

As a result of a thorough assumption-mapping exercise, teams can identify where they are comfortable moving forward and where more information, knowledge, or understanding is required. In a retrospective, it can also highlight areas of particular need where it becomes abundantly clear that the intended outcomes were misaligned from the process used to reach them.

When it comes to team dynamics, empathy can be tough to spot. It doesn't stand out like a bright yellow sunflower 🌻 but rather an almost impoerceptibly network of tightly woven roots that act as a safety net.

It might not be easy to see it in the day to day, but you know when your team has it and most definitely when it does not.

✨ You see it when they give each other the benefit of the doubt instead of a rush to judgement.
✨ You see it in their acknowledgement of changing conditions instead of a rigid commitment to Plan A.
✨ You see it when they pitch in and pinch hit instead of focusing only on their singular role.

Cultivating empathy starts with trust. But, it goes well beyond that to recognizing the humanity, vulnerability, and even fragility in our colleagues.

It's a shift away from the impulse to blame and shame our way through conversations.

And instead, seek to understand, to validate, and to find solutions through meaningful dialogue that respects the multitude of challenges each person is facing at any given moment.

Empathy is not a deflection of responsibility, but rather a redirection toward creativity. Creativity in resolving issues. Creativity in balancing priorities. Creativity in shifting approaches, all of which results in deeper connnections with our colleagues and ourselves.

So it's happened. The worst-case sccenario has become a reality. Maybe it's a result of a change in staffing, maybe it's a priority shift within the organization, or maybe it's just an all-red-lights and alien invasion scenario where everything that could possibly have gone wrong...DID!

Try these three questions to help get you centered and sorted, so you can set about getting started.
1️⃣What Held? Even though lots of things went wrong, there's bound to be some things that went well and survived the onslaught of Murphy's Law.
2️⃣What Didn't? Take an objective look at what fell apart and why. Better yet, look a little further into the assumptions from the planning process that may have played into the outcomes.
3️⃣What's Next? Once you have an idea of what worked, what didn't, and why, you can move on to the very important work of what to do next, putting one foot in front of the other until you find yourself making headway again.

Trust must be tended in order for it to grow and strengthen within a team.

One key element of building trust is acting with integrity.💡In the small things. In the earth-shattering things. And everything in between.

I spend a lot of time on 'next steps' when I work with teams on project management and process improvement. For the obvious reasons that they improve efficiency and move the ball forward.

And for one foundational reason, too. Next steps are essentially promises. Following through on them is an exercise in integrity and keeping those promises.

And over time, this builds trust and reliability in every aspect of a team.

A few easy ways to build trust within your team:
👉 Set clear expectations and communicate them effectively, along with defined roles and responsibilities.
👉 Identify the purpose of every meeting. Welcome pushback and dissent when time devoted to the purpose begins to veer off toward unrelated tangents.
👉 Make the most of collaboration. Craft a clear plan that is transparent and readily available to every member of the team.
👉 Establish consensus around next steps and follow through. The goal is not unmitigated success, but rather a consistent and genuine effort to make good on your promises.

When it comes to inviting change into your team or organiztion, pacing is critical. Be intentional about the speed at which you announce, discuss, debate, transform, and implement changes. Embrace your inner turtle and allow ample time for team members to process new information. Listen for potential impacts and unintended consequences. Let the process unfold and become a model for inclusive and transparent leadership.

Want to test the idea of Adding Quiet to the Agenda? Here are three easy ways to dip your toe in the better meetings water:
1. Practice It – There’s no shortage of meetings to practice in. Take stock of your own habits and make a point of monotasking during meetings and giving those in attendance the respect of your undivided attention.
2. Model It – Lead by example. Ask better questions and then step out of the way, allowing for discussion to flow and creativity to blossom. Offer prompts and redirection to emphasize the value of multiple perspectives, respectful dissent, and true collaboration.
3. Endorse It – Make thoughtful contemplation and meaningful dialogue a cultural norm in meetings by calling attention to it, validating the expression of it, and highlighting the results of it.

If the mere mention of collaboration results in eye rolls, exhausted sighs, and unapologetic grumbling, it's time for a reset. Collaboration is an art and a skill. Something that, as a leader, needs to be cultivated and nurtured over the long term. Make the effort to sow seeds of trust, empathy, and accountability and your teams will have what the building blocks they need to thrive and grow together.

Show of hands...who has asked a question in a meeting and then proceeded to start answering it before anyone else has a chance to respond? Or the other version, you ask a question and then immediately start to restate and reframe, explaining it into oblivion? You're not alone. We've all done it.

Choose your questions wisely. Ask them. And then get out of the way. Step back and quietly let your team think, respond, challenge, and defend. Let the ensuing conversation light the way forward.
