We could have told the client, “We'll keep your books organized.”
We didn't.

When they asked what they should expect from us, they were expecting the usual:

Accurate books.
Timely reports.
Financial analysis.
Less to worry about.

And yes, all of that matters.

But we don't want to stop there.

A $100K project showed a $20K profit.

The owner was happy.

Until we looked closer.

The project had $80K recorded against it, so on paper:

$100K revenue − $80K costs = $20K profit.

Looks great, right?

Except that $80K included things like:

→ Office rent
→ Admin salaries
→ General insurance
→ Other overhead that wasn’t specific to the project

At the same time, some costs directly related to the project were sitting under general overhead.

So the $20K wasn’t a reliable measure of what that project actually earned.

This is where many businesses get into trouble.

They don’t necessarily have a bookkeeping problem.

They have a cost classification problem.

When overhead and project costs are mixed together, you can:

Underestimate the profitability of good projects
Overestimate the profitability of others
Set the wrong project pricing
Make the wrong decisions about where to grow

Your P&L can be perfectly reconciled and still give you a misleading picture of project profitability.

Every cost needs to be in the right place before your margins can tell you the truth.

When he found out his six-figure business could cease to exist within the next six months, he was in shock.
