Your best employee hasn’t quit. But they’ve checked out.

I talk to business owners every week. And right now, a lot of them are feeling good because nobody’s leaving. Quit rates are the lowest they’ve been since 2020. On paper, things look stable.

But here’s what the numbers aren’t telling you.

51% of employees are actively watching for their next opportunity. They’re not gone yet, but they’re not fully there either. They’re doing the job. Collecting the check. Waiting for the market to open back up.

And when it does? That quiet frustration you didn’t know was building walks right out the door.

Here’s what’s been happening underneath the surface: companies have spent the last two years cutting perks, leaning on AI to squeeze out more efficiency, and asking people to absorb more without ever saying so out loud. Nobody announced it. It just happened.

And people noticed.

SHRM is calling 2026 the Year of Retention. I agree, but not because we should be celebrating. It’s because the clock is ticking.

The fix isn’t complicated. But it does take intention:
— Actual one-on-ones. Not a calendar invite you both dread.
— Managers who know their people, not just their numbers.
— Career paths that go somewhere real.
— A culture where people feel like they matter, not like a line item.

Low quit rates can hide a lot of dysfunction.
