This is something I see often.

The normal work is manageable.
It's the constant exceptions that drain the founder.

The special client request.
The unusual pricing situation.
The deal that doesn't fit the process.
The employee asking what to do because there's no decision rule.

When everything is an exception, the founder becomes the decision system.

The answer isn't to eliminate every exception. It's to build enough clarity that most situations don't require one.

Sometimes the biggest improvement I've seen comes from removing things.

Removing unnecessary approvals.
Removing meetings that don't lead anywhere.
Removing steps nobody can explain.
Removing work that existed because "that's how we've always done it."

Growth doesn't always require adding another layer.

When every problem comes to the founder with a question attached, it can feel like a people issue.

Sometimes it is.

But often, the organization has never established a different expectation.

What have you already looked at?
What options do you see?
What do you recommend?

Those questions change the quality of the conversation.

I once watched a business reach a point where the opportunities were there, but the team couldn't absorb them fast enough.

The founder thought the answer was hiring more people.
But the deeper issue was that nobody had clearly defined how the work should move.

Adding people to a messy process would have just created a bigger mess.

We had to fix the way the work moved first.

Then the team could actually grow around it.

That's an important lesson: capacity isn't just headcount.

I've seen companies hit numbers they once dreamed about and still have a business that feels fragile.

The revenue is there. But the margins are under pressure.
The team is stretched. The founder is exhausted.
Every new client creates another fire to put out.

Revenue matters. Of course it does.

But I also want to know: Can the business support the revenue it's generating?

That's a very different question.

If the same questions keep coming up, the answer probably isn't another meeting.
It's probably a missing piece of the playbook.

Good people shouldn't have to reinvent the process every time they face a familiar situation.

Give them the standards.
Give them the talk tracks.
Give them the decision rules.

Then coach them against something real.

That's how you build a team that gets better without needing the founder to answer every question.

Sometimes a deal doesn't go cold.
It just gets stuck somewhere nobody is watching closely enough.

The proposal went out.
No follow-up.
The client had a question.
Nobody owned the response.

The next conversation was supposed to happen last week.
Everyone assumed someone else was handling it.

These small gaps are easy to miss when you're looking at individual deals.
But multiply them across a pipeline, and the revenue impact gets very real.

One thing I look for when reviewing a sales process is simple:
Can the team tell you what happens next?

Not what they hope happens.
Not what usually happens.
What actually happens.

Who follows up? When?
What qualifies an opportunity to move forward?
What happens when a deal stalls?

When those answers aren't clear, every salesperson starts creating their own version of the process.

That's where inconsistency starts.
