We had the privilege of sitting down with H on the latest episode of Beneath the Transaction.

H has spent more than 21 years serving in public safety, training and developing law enforcement professionals and helping officers strengthen both their physical and mental readiness. In our conversation, H reflects on his leadership journey and the process of discovering and defining his “why.”

Together we explore the difference between change and true transformation—and why purpose becomes the mortar that holds growth together.

Here’s something we don’t say out loud enough in leadership spaces:

Most people don’t walk into training wondering,
“Is this going to be efficient?”

They’re wondering,
“Do you actually care about my success?”
“Do you see me?”
“Do you believe in me?”

In this episode, Kate names something simple but demanding—development only works when people feel valued.

You can have the best content.
The cleanest slides.
The most structured curriculum.

But if people don’t feel seen, it stays transactional.

Transformation begins when someone knows you’re invested in who they’re becoming—not just what they’re producing.

The full conversation is live on Beneath the Transaction podcast.

If this resonates, follow Beneath the Transaction for weekly conversations about life and leadership.

And if you have a story, experience, or perspective that could serve this community, send us a message. We’d love to connect.

For nearly a decade, we’ve had the privilege of watching something meaningful grow in our community.

What started as a leadership experiment became real conversations, real growth, and real transformation in Salem. Now that work is becoming Beneath the Transaction—and we’re gathering to celebrate it together.

The Salem Leadership Book Launch at the Salem Convention Center is more than a book event. It’s a night for leaders, teams, neighbors, and friends who believe how we live and lead truly matters.

If this message resonates with you, we would love your help spreading the word.

Share this with your network. Send it to your team. Forward it to a friend or family member who cares about leadership, culture, and community.

Transformation grows when people invite others into it.

We hope to see you there.

Transformation doesn’t come from pressure.
It comes from conditions.

Over the past few posts, I’ve shared the 7 Conditions for Transformational Change™ — not as ideals, but as patterns we’ve consistently seen across people, teams, families, and communities.

Transformation isn’t a single moment.
It’s what happens when the environment supports becoming something new.

Those conditions are:

• Purpose
• Commitment
• Common Language
• Vulnerability
• Consistency
• Trusting Relationships
• Safe Space

None of these force change.
They make it possible.

When leaders stop trying to engineer outcomes and start designing conditions, something shifts.
People don’t just comply.
They grow.

This is the work BENEATH THE TRANSACTION — the quieter, more human work that allows transformation to last.

Explore this work further in my upcoming book, Beneath the Transaction, publishing this spring.

Condition #7: Safe Space

Safe space isn’t comfort.
It’s permission.

Permission to try.
Permission to struggle.
Permission to learn without fear of punishment.

Safe space doesn’t mean the absence of standards.
It means clarity about expectations — and support when people fall short.

Without safety, people protect themselves.
With it, they engage fully.

This is where transformation either accelerates or shuts down.

A simple check:
Do people believe they can take a risk here — and still belong?

That answer reveals whether real transformation is possible.

Condition #6: Trusting Relationships

Transformation is relational before it’s personal.

People take risks when they believe someone has their back.
They stretch when challenge comes from care — not control.

Trusting relationships create the space where:

feedback doesn’t threaten identity

mistakes become learning

accountability feels supportive, not punitive

Without trust, people stay guarded.
With it, growth becomes possible.

This isn’t about proximity or friendliness.
It’s about depth.

A simple check:
Do people believe the relationships here are safe enough to grow inside?

That answer tells you whether transformation can last.

Condition #5: Consistency

Consistency is what turns insight into identity.

Transformation doesn’t require perfection.
It requires reliability.

People grow when expectations don’t shift every week.
When values aren’t situational.
When what’s said is reinforced by what’s done — again and again.

Inconsistent environments create hesitation.
Consistent ones create trust.

Consistency shows up in:

how decisions are made

how standards are applied

how feedback is given

how leaders respond over time

A simple check:
Do people know what to expect here — even when things get hard?

That answer tells you whether growth can take hold.

Condition #4: Vulnerability

Vulnerability isn’t weakness.
It’s access.

It’s what allows people to be honest about where they are — not just where they’re expected to be.

Without vulnerability, learning becomes performative.
People protect their image instead of developing their capacity.
Growth looks busy, but stays shallow.

When vulnerability is present:

feedback is possible

learning accelerates

trust deepens

people take real risks

But vulnerability doesn’t happen by demand.
It happens when the environment signals safety.

A simple check:
Do people feel safe telling the truth here — even when it’s uncomfortable?

That answer reveals whether transformation is possible.

Condition #3: Common Language

If people don’t share language, they don’t share meaning.

Language shapes how we interpret what’s happening.
It influences what gets named, what gets avoided, and what gets normalized.

Without common language, growth becomes confusing.
Feedback feels personal.
Values stay abstract.
People talk past each other.

Transformational environments develop shared language for:

purpose

growth

accountability

learning

repair

When people have words for what they’re experiencing, they can engage it instead of avoiding it.

A simple check:
When something important happens, do people know how to talk about it?

If not, language may be the missing condition.

Condition #2: Commitment

Commitment isn’t intensity.
It’s continuity.

It’s not the big declaration or the kickoff meeting.
It’s what stays when energy drops and attention shifts.

Commitment shows up in the quiet choices:

what gets reinforced

what gets protected

what doesn’t get walked back when things get uncomfortable

This is where transformation often breaks down.
Not because people don’t want to change —
but because the environment keeps changing the rules.

Purpose gives direction.
Commitment gives it durability.

A simple check:
When pressure hits, what do people believe will actually hold?

That answer tells you whether commitment is real.

Condition #1: Purpose

Purpose isn’t motivation.
It’s orientation.

It answers a deeper question than “What are we doing?”
It answers “Who are we becoming?”

When purpose is clear and practiced, people don’t need to be pushed.
Decisions make more sense.
Effort feels meaningful.
Accountability becomes internal.

When purpose is vague or symbolic, people drift.
Not because they don’t care —
but because they can’t see themselves in the work.

Purpose only becomes transformational when it shows up in real places:

how priorities are set

how leaders make trade-offs

how people are developed

how success is defined

This is where transformation begins — not with goals, but with identity.

A simple check:
If purpose disappeared tomorrow, what would actually change?

That answer tells you everything.
