Leader vs. Micromanager

Which one are you??

Many of my clients worry about being a micromanager, which ultimately affects their ability to lead.

Strong leadership is essential to guide and generate performance.

Also, performance is not always indicative of great leadership.

I recently had a coaching engagement with a leader that’s currently experiencing outstanding success.

One thing we’ve uncovered is that he’s not effectively leading because he fears that he’ll become a micromanager.

He’s still getting significant results, so what’s the problem, right?

We’ve been able to increase performance by an additional 20%.

Here are three things you can do now to get traction.

1. Walk Your Talk - Get out in the field or on the floor and be a part of what’s driving the results.
2. Conduct weekly or bi-weekly meetings with your employees. Let them lead the conversation about their goals and what’s working.
3. Create a simple system for accountability and rewards.

How do you communicate performance standards?

What are your performance standards?

Typically, when I ask this question, many leaders and employees discuss goals.

It may be individual, department, territory, division, etc.

I consistently hear leaders say the employees must:

- Make ___ prospect calls daily/weekly.
- Set ___ appointments daily/weekly.
- Deliver ___ sales weekly/monthly.

Of course, this will be different for each business.

I’m sure this feels familiar, right?

If so, STOP!!

This should NOT be what your performance standards should represent.

Performance standards should represent behaviors that will CHANGE YOUR OUTCOMES!

Here are three things performance standards should include:

- Purpose for growth from employee or prospect/client
- Key responsibilities for the employee
- Clear outcomes the employee is trying to achieve

The less you focus on the number, the more impact you’ll have on results.

Here’s one thing you can do right now to start the momentum.

Who are your best sales reps??

I always find it intriguing when I ask leaders to point out their best sales reps.

They’ll tell me who they are and their most recent accomplishments.

Now, most of these reps are pretty good.

Unfortunately, most of the best sales reps are hidden in the “fluff.”

These reps are the ones that perform year-over-year.

They get additional dollars added to their budgets to overcome weak performers.

They get left alone because, “they are superb and have been here forever.”

Make sure you take the steps to find and recognize your top performers.

Don’t let the time run out before it’s too late!

I recently had a client tell me they leave their top performers alone.

He said, "they get to do what they want to do."

BIG MISTAKE!!

When you leave your top employees alone, it will hinder your and their growth.

Top employees can provide tremendous insight.

Most leaders don't coach top performers for several reasons.

- They’ll be considered a micromanager
- They don’t have "enough time" in their day
- Don't know how to make the conversation engaging

You must peel back many layers when you coach top performers.

Here are 3 things you can do to positively impact top performers.

1. Prepare the employee to speak about their biggest accomplishments besides results
2. Bring several skill-based questions to ask and deep dive in to they “how” and “why”
3. Discuss future career aspirations and what’s being done now to achieve for the future

Your top performers are just as important as the low performers.

Make sure you spend the time with them to show how much you appreciate their contributions.

Use them to bridge the gap in performance, but you better make sure they’re executing with integrity.

I’m sure you’ve heard people say, “you're going down the rabbit hole.”

Stop spending so much time coaching your team.

I spend much of my time with clients discussing how to be purposeful.

You must be purposeful when you coach your team.

Here are 5 things you can do to dramatically increase results.

1. Review previously coached behaviors and processes (employee leads)
2. Reinforce effective behavior and process utilization
3. Ask what behaviors and processes the employee would like to enhance
4. Use S.M.A.R.T goals for next conversation and schedule
5. Reiterate your confidence in the employee to deliver on set commitments

If change were easy, everyone would do it.

Change is hard but it must start at the top.

Don’t expect more out of your people than you 're willing to do yourself.

Change is inevitable, so be purposeful!

There is one key behavior that may hold you or your team back.

COMMUNICATION!!

Communication is extremely important, yet many leaders and employees overlook its impact.

Poor communication can lead to:

Leadership....

The smallest change in behavior will have a tremendous impact on employee morale.

Here are 3 behaviors that lead to positive morale.

1. Walk Your Talk: Set the example for your team. Don't tell others to execute things you can't do yourself. You'll lose credibility! I hear this all the time, "When we do ____, I'll be out on the floor/in the field more".

2. Treat Everyone Differently: Many leaders (I coach) say they have to treat everyone the same so no one feels left out. Nonsense! Get to know your people regularly. Don't wait until annual performance review time.

3. Treat Everyone with Dignity & Respect: Leadership isn't about being in "charge". It's being on a common level with the team. Leaders inspire change. Leaders build bonds. It's starts with remembering that we're all human.
