A surprising number of performance management systems are actually built on memory.

Managers try to manage performance from:
• recollection
• emotional impressions
• undocumented conversations
• mental tracking
• inconsistent follow-up

And then organizations wonder why accountability feels uneven.

If accountability depends on memory, consistency collapses.

Strong management systems create visibility:
• Expectations are clear
• Conversations are documented
• Ownership is observable
• Coaching is repeatable
• Follow-through becomes easier

Weak systems force managers to carry everything in their heads.

And eventually:
• Conversations get delayed
• Issues escalate unnecessarily
• Frustration increases
• Employee trust erodes
• Managers burn out

Most organizations don’t actually have a consistent culture.

They have manager-to-manager microcultures.

One team experiences:
• clarity
• accountability
• responsiveness
• coaching
• follow-through

While another experiences:
• ambiguity
• delayed conversations
• inconsistent expectations
• reactive management
• avoidance

Same company.
Same values statement.
Completely different day-to-day reality.

Because employees do not experience your employee handbook or annual report. They experience their manager.

And when management practices vary widely, the employee experience varies widely too.

Culture inconsistency is often management inconsistency in disguise.

Most of what we call management isn’t actually management at all. It’s something else.

I can tell right away when management isn’t actually happening.

Not from what people say.
From how the work moves.

You can see it when:
• Expectations are implied, not set.
• Follow-up lives in someone’s memory.
• Performance conversations happen too late, or not at all.
• Resistance shows up as “surprise,” and is met with defensiveness.

From the outside, it looks like a people issue.
It’s not.
It’s the absence of a system.

Because when management isn’t structured,
everything becomes reactive.

You don’t need more effort.
You need a way to see and run the work.

where is management happening by habit, accident, or not at all
instead of by design?

“Be a better manager.”

Maybe you’ve heard it.
Maybe you’ve said it.
Either way, it’s incomplete advice.

Because effort isn’t the issue.
Most managers are already trying.

So where do you start?
Training? Not yet.
Personality doesn’t fix this.
Working harder isn’t the issue, or the solution.
Because none of those make management visible.

And if it’s not visible,
it can’t be consistent.

So managers keep adjusting.
Trying.
Adapting.
Shifting.
And nothing stabilizes.

This doesn’t get fixed by being a better person.
You fix it with a better structure.

What is called “management” is wildly inconsistent, even within the same organization.
Not on paper.
In practice.

Because what actually happens depends on the manager:
• different standards
• different follow-up
• different expectations

Variation in people is expected.
It’s even a strength.

Variation in management practice is not.

Especially when it comes to the performance experience.
Every employee should be able to rely on:
• Clear goals
• Consistent follow-up
• Real coaching and development
• Performance conversations that set them up for what’s next

When those things change from manager to manager,
people aren’t adapting.
They’re compensating.

That’s why:
• performance varies
• experience varies
• ex*****on varies

Not because people are so different.
Because management is.

That’s not culture.
That’s unchecked variability.
