You're competing against firms that have entire departments. You have a Tuesday afternoon.

National brokers show up to recruiting with a benefits team, a marketing team, an HR function, and a training program. You show up with your calendar between service calls and the carrier relationship you're still managing.

Nobody is going to hand you that bench. But you can borrow one.

The Insurance Peer Group puts 8 to 12 independent owners at $1M-$5M in revenue in a facilitated room, non-competing markets, with each other's financials and playbooks on the table. Marketing that worked. Comp structures that held. Onboarding that stopped the year-three exits.

You don't need to build a department. You need access to people who already have the answer.

Half of agencies are using AI with no written policy. And in most of those, one person is making every call about it: the owner.

Which tools are approved. What client data can go into them. Whether anything generated can leave the building with your agency's name on it. Those are liability questions, not tech questions, and right now they're being answered informally, in hallway conversations, by whoever set up their own account.

The 2026 ACT Tech Trends report says roughly 50% of agencies have no written policy at all. Most are relying on peer training and good judgment.

Good judgment is a fine start and a poor policy.

Does your agency have written rules for AI use? What made you formalize it?

57% of agencies say their teams still can't sell on value. Only on price.

The 2026 Agency Universe Study puts that near the top of what owners say they need to fix. And in a softening market, that gap shows up fast: renewals get shopped, and whoever quotes lowest wins the conversation you were supposed to win on service.

The fix isn't a slogan. It's reps. Scripts, role-play, and a leader who'll sit in on the calls where price gets pushed back on.

So, owners: how do you actually train your team to hold price and defend value?

Real process or good intentions? Comments are open, and this one's worth copying from whoever has it working.

Sales velocity is the new growth metric.

For a decade, growth came from rate and exposure. Renewals carried it, hard market did the heavy lifting, and nobody had to look too closely at how fast new business actually moved.

That tailwind is gone. What's left is production velocity and retention, and most agencies don't measure either one week to week. Producers find out how they're doing at the quarterly review, which is far too late to change the quarter.

The agencies growing right now made that number visible and frequent. Simple, boring, and it works.

Is your new business production visible to your producers week to week?

Size won't save you. Cash-flow durability will.

Public broker multiples compressed hard through 2026, and private valuations have followed the same logic: buyers are paying for defendable EBITDA margin and retention that holds, not headline revenue or how big the agency got.

That's an uncomfortable shift for owners who grew on exposure and rate. Growth alone no longer reads as value. A clean margin that survives a soft market does.

Two numbers carry most of that story: your EBITDA margin and your retention rate.

Do you know both off the top of your head, or would you have to dig?
