Engineers are brilliant at solving technical problems.

Commercial problems? That's where most engineering businesses bleed — quietly, consistently, and often without realising it.

Recently we spent a full day with 25 engineers and project managers — and I'll be honest, I wasn't sure what to expect from the room. Engineers don't always arrive at a "commercial skills" day ready to engage.

They did.

By mid-morning, we were knee-deep in live scope scenarios, live deal challenges, and some uncomfortable — but necessary — conversations about where client relationships had quietly crossed the boundary from professional service into unpaid overtime.

That's not a project management problem.
It's a Commercial Skills gap.

Engineers are trained to deliver technically. They're rarely trained to protect scope, price changes, or hold the line in a client negotiation.

So the brief shifts. The WhatsApp request becomes three extra days of work. The verbal agreement never makes it into a change order.

The delivery is excellent. The commercial boundary wasn't built to protect it.

This is a common, but fixable, revenue leak we see in South African engineering firms.

Not the obvious stuff.
Not the revenue targets or the headcount challenges.

𝘛𝘩𝘦 𝘪𝘯𝘷𝘪𝘴𝘪𝘣𝘭𝘦 𝘤𝘰𝘴𝘵.

The hours spent in meetings that circle the same problem without resolving it.

The decisions that should have been made three weeks ago but are still sitting with you.

The senior people who are managing complexity instead of driving the business forward.

𝗜𝗻 𝗮 𝘀𝗰𝗮𝗹𝗶𝗻𝗴 𝗯𝘂𝘀𝗶𝗻𝗲𝘀𝘀, 𝘁𝗵𝗮𝘁 𝗶𝗻𝘃𝗶𝘀𝗶𝗯𝗹𝗲 𝗰𝗼𝘀𝘁 𝗰𝗼𝗺𝗽𝗼𝘂𝗻𝗱𝘀 𝗲𝘃𝗲𝗿𝘆 𝗾𝘂𝗮𝗿𝘁𝗲𝗿.

Most scaling CEOs absorb this truth slowly.

There is a difference between a business that performs and a business that performs because its leader has not taken a proper holiday in three years.

One scales.
The other just gets heavier.

The redesign question is not: how do I work smarter?

1. Decisions keep coming back to you.
Not because your team can’t — because the system hasn’t made it safe or clear for them to decide.
2. The team is flat out busy.
But you cannot clearly point to what is actually moving the business forward.
3. Sales is closing.
Delivery is absorbing the pressure quietly.
4. You are constantly responding.
Almost no time left to think, plan, or lead.
5. A few key people carry too much.
When they pause — things slow down.

None of this is a talent problem.
None of this is a strategy problem.

It is what happens when growth outpaces structure.

And at that point —
more effort does not fix it.
More people do not fix it.

Only redesign does.
