When pressure rises, our first reaction often comes from a familiar pattern.

We judge. We defend. We avoid. We try to control the outcome.

Positive Intelligence gives us another option: pause long enough to access what it calls the Sage.

The Sage is not about ignoring the problem or forcing a positive mindset. It is about responding with more clarity and choice, and the Five Sage Powers give us practical ways to do that:
Empathize when someone needs to be heard.
Explore when assumptions are getting in the way.
Innovate when the usual approach is not working.
Navigate when the path ahead is unclear.
Activate when it is time to stop thinking and take the next step.

Different situations call for different responses.

The real skill is learning to notice when a Saboteur has taken over, create a pause, and choose what would be most useful now.

Which Sage Power would help you most right now?

Over the past few years, one question has stayed with me:
What kind of leadership do we need when certainty is no longer guaranteed?

That question sits at the heart of The Big Picture Conference 2026.

I created this conference because I believe leaders need more than information. We need space to think, to challenge our assumptions, to hear perspectives outside our usual circles and to consider the kind of future we are actively helping to shape.

This year’s theme, Leadership in an age of uncertainty: from reaction to design, reflects exactly that.

On 28 October, we will bring together leaders, academics, diplomats, business people and practitioners for conversations around leadership, trust, peace, sustainability, innovation and societal transformation.

I am looking forward to the ideas, the questions and the conversations that happen when people from different worlds sit in the same room and look at the bigger picture.

Your first reaction is often automatic.

A difficult comment, an unexpected problem, a stressful email, someone challenging your thinking. In those first few seconds, our familiar patterns can take over quickly. We judge, defend, control, avoid, overthink or react before we have really chosen what we want to do.

But that first reaction does not have to become the final response.

This is one of the practical ideas behind Positive Intelligence and mental fitness. When we become better at noticing the Saboteur reaction, we create a small pause before automatically following it.

That pause gives us choice.

We can move from reacting to responding. From judgement to curiosity. From defensiveness to perspective. From autopilot towards a more constructive Sage response.
The goal is not to never have an emotional reaction.

It is to become better at deciding what happens next.

Pause before your next automatic response.

Mental fitness is something we practise, and sometimes the practice can be surprisingly simple.

In this short video, I demonstrate a quick exercise that brings your attention back to your senses and into the present moment.

Why does that matter?

When we are under pressure, it is easy to slip into autopilot. Our thoughts race ahead, our familiar Saboteur patterns take over, and we can react before we have really chosen how we want to respond.

A simple sensory-focus practice can help create a small pause.

Try it with me. Just 10 seconds.

Notice what happens when, instead of following every thought, you deliberately bring your attention to what you can sense right now.

It may only be a few seconds, but repeated practice is part of how we begin strengthening Self-Command and building mental fitness.

The goal is not to stop thinking. It is to become better at choosing where we place our attention, especially when the pressure is on.

Most of us know what it feels like to react before we have really had time to think.

A difficult email lands. Someone says the wrong thing. Pressure rises. Before we know it, we are back in a familiar pattern of judgement, control, avoidance, frustration or overthinking.

A PQ Rep is a short moment of sensory focus designed to interrupt that autopilot response. It might be as simple as paying close attention to what you can feel, hear or see for a few seconds.

The point is not to escape the situation. It is to create a small pause between the trigger and your response.

With practice, these moments help strengthen Self-Command, making it easier to notice what is happening and choose how you want to respond rather than automatically following the first reaction that appears.

Simple does not mean insignificant.

Sometimes a few seconds of deliberate attention can be the beginning of a very different response.

Mental fitness is not something we build by understanding a concept once.

We can know that we should pause before reacting, let go of control, manage our inner critic or approach a situation differently, but knowing what to do and being able to do it under pressure are not always the same thing.

That is where practice matters.

Within Positive Intelligence, mental fitness is strengthened through repeated practice that helps us notice automatic Saboteur patterns and create enough space to choose a more constructive response.

Just like physical fitness, the change comes through repetition.

The more we practise, the more available that different response becomes when we actually need it.

Insight helps us understand the pattern.

Practice helps us change it.

What does your Judge sound like?

For me, one of the most useful things about Positive Intelligence is learning to recognise the Judge before it starts shaping the whole situation.

In leadership, the Judge can be very subtle. It may sound like:

“I should have handled that better.”
“They should already know this.”
“This decision should be easier.”
“I cannot afford to get this wrong.”

The problem is that once we accept those thoughts as fact, they can influence the way we lead. We may become more critical, more defensive, less open to other perspectives, or place unnecessary pressure on ourselves to find the perfect answer.

Difficult decisions rarely become easier because we judge ourselves or the situation more harshly.

Mental fitness gives us the opportunity to notice the thought, create some space around it, and ask a better question:
What response would be most useful here?

That shift may sound small, but it can change the quality of a decision, a conversation and the way we show up as leaders.

What does your Judge tend to say when the pressure is on?

Join me this Friday at the Friday Club Business Networking Breakfast at Candlewoods.

I will be speaking on Leadership in Uncertain Times, a topic that is increasingly relevant for business owners and leaders who are having to make decisions, manage people and keep moving forward in an environment where certainty is often in short supply.

It promises to be a valuable morning of networking, conversation and practical leadership insight.

Time: 08:00 for 08:30

The Judge can sound so familiar that we often mistake it for truth.

Within Positive Intelligence, the Judge is described as the universal Saboteur, and it tends to point in three directions: towards ourselves, towards other people, and towards our circumstances.

It may sound like:

“I should have done better.”
“They should know better.”
“This should not be happening.”

These thoughts can feel completely reasonable in the moment, especially when we are tired, disappointed or under pressure, but when the Judge takes over, it can fuel self-criticism, frustration, blame and unnecessary stress.

Mental fitness begins by noticing that voice before automatically acting from it.

The aim is not to ignore mistakes, lower standards or pretend difficult circumstances are fine. It is to create enough space to ask whether the Judge is helping us respond constructively, or simply pulling us deeper into a familiar pattern.

Which version of the Judge do you notice most often: self, others or circumstances?

Over the past few years, one question has become increasingly important in my work with leaders:
How do we lead well when certainty is no longer available to us?

That question sits at the heart of The Big Picture Conference 2026.

This year’s theme is:
Leadership in an age of uncertainty: from reaction to design.

On 28 October, we will bring together leaders, thinkers and practitioners from different sectors to explore how we move beyond constant reaction and lead with greater clarity, intention and perspective.

The day will include conversations around leadership, strategy, sustainability, transformation, innovation and the broader systems in which leaders operate.

If you are leading a business, a team or an organisation through complexity and change, I would love to have you join us.
