We almost didn't take this client.
Not because they weren't a good fit, but because they were honest with us in a way most organisations usually aren't.

When we first spoke to their leadership team, they didn't say "we'd like to improve team cohesion", they said; "Our team has completely stopped talking to each other. We don't know how it got this bad, and we're not sure it's fixable."

That level of honesty takes courage, and it told us everything we needed to know about whether the work was possible.

We walked into that first session to a room of people who barely made eye contact. They weren't hostile or disengaged in the obvious sense, just closed. The kind of closed that happens when people have learned, over a long period of time, that opening up in this room costs more than it gives back.

We didn't start with activities or open with an icebreaker, we asked one question and we sat in the silence that followed it. "What's the one thing about working on this team that no one has ever said out loud in a meeting?"

It took four minutes before the first person spoke, and what followed was one of the most honest conversations that team had ever had with each other. It wasn't comfortable or tidy but it was real.

Six weeks later, three sessions and two follow-ups, complemented by a set of team norms they built for themselves, their manager sent us a message;
"I don't know what you did, but they came back different. They actually talk to each other now. In meetings, before meetings and after meetings, it's like a different team."

It wasn't a different team, It was the same team finally in an environment that gave them permission to be fully themselves. That's the only thing that ever actually changes, not the people but the conditions.

Let me ask you something most leadership conversations avoid.
When was the last time you genuinely looked at your organisation's culture?

Not the values on the wall. Not the October survey. Not the team day before the holidays.
I mean really looked. At how people actually talk to each other. At what happens when someone disagrees with a senior leader. At whether your best people feel like they matter or like they're just executing someone else's plan.

Most organisations don't look. Not because they don't care. Because there's always a more urgent priority. And so culture drifts — quietly, gradually — in ways that don't show up on any dashboard until someone resigns, a team stops performing, or a manager arrives at HR with a problem that's been building for two years.

Here's what we've learned: the most dangerous culture isn't the toxic one. Toxic cultures get noticed eventually.
The most dangerous culture is the one no one has looked at in a while.

It doesn't announce itself. It shows up as a slight flattening of energy in meetings. Good people doing just enough not because they're lazy, but because the environment has quietly stopped asking more of them.

Gallup puts the cost of a disengaged employee at 34% of their annual salary. That number is sitting quietly in the gap between the culture you assume you have and the one your people are actually working inside.

Honoured to be invited to support the ZRA Legal Department for their Planning and Alignment Meeting.

Legal is a strategic anchor—protecting integrity, enabling sound decisions, and reducing organisational risk. When this team is aligned, the impact is enterprise-wide: clearer standards, faster ex*****on, and greater trust in outcomes.

We commend the department for embedding team alignment at the start of the strategy process—setting the tone before the work gets intense. We supported the team to establish the principles that will govern behaviour across the five-day session, strengthen how they engage, and build the energy required for deep reflection, ideation, and planning.

We close the week on Friday with a fun, high-energy team-building session—because strong strategy lands best when the team is connected, committed, and moving as one.
