Construction doesn't just have a payment problem. It has a business education problem.

Late payment, rising costs and difficult trading conditions are genuine issues, and improving business education will not make them disappear.

There is another conversation I believe the industry needs to have: how we equip the people responsible for running construction businesses.

We develop technical skills to deliver projects, yet owners can find themselves responsible for overhead recovery, cash forecasting and contractual obligations without having received comparable practical business education.

That is not a criticism of hardworking, capable people. It is a challenge to the support and education our industry makes available to them.

In my new article for Axiom One, I explore why turnover, profitability and cash flow need to be understood separately; why contract administration belongs in business leadership; and why receiving financial reports is not the same as understanding what they tell you.

The aim is not to turn every director into an accountant or contract specialist. It is to help owners ask informed questions, understand the consequences of their decisions and recognise when specialist support is useful.

Education and workable systems should strengthen their ability to lead, not create permanent dependence on outside advice.

Read the article when it is published, and share your perspective on where practical business education would make the greatest difference for construction owners.

There are quite a few new faces here recently, so I thought it was time to reintroduce myself!

I'm Michelle Carr, founder of Axiom One, a commercial consultancy supporting construction businesses and the people who lead them.

I've spent over 25 years in construction, working across quantity surveying, commercial management, business leadership and consultancy. And if there's one thing those years have taught me, it's that being brilliant at construction doesn't automatically mean you've been taught how to run a successful business.

That's something I'm determined to help change.

Through Axiom One, I support business owners and directors with commercial reviews, contract management, practical education, workshops and systems that give them a clearer understanding of their businesses.

But here's what really matters to me....

I'm not here to make money for business owners. I'm here to teach them how to make more money for themselves.

I want them to understand their numbers, recognise their risks, make confident decisions and build businesses that are profitable, sustainable and genuinely work for them.

I don't want businesses to become dependent on me. I want them to take what we've worked on together and continue to grow, improve and thrive long after our work is finished.

I want to be celebrating their wins in five, ten and twenty years' time.

Outside of Axiom One, I'm also passionate about my podcast, creating space for honest conversations, shared experiences and the lessons we can all learn from one another.

You'll find me talking about construction, business, leadership, education and occasionally challenging the way things have always been done.

Because I believe we can build better businesses by developing better-informed, more confident leaders.

To everyone who's recently connected, welcome! I'm looking forward to getting to know you.

Better understanding. Stronger leaders. Stronger businesses.

Growing a construction firm from £3m to £10m or £15m is a massive achievement, but it quietly changes the rules of the game. The informal peer networks and casual Friday pint chats that gave you great advice in the early days suddenly run out of steam when you are dealing with complex contract risks, heavy cashflow swings, and massive liabilities.

When turnover doubles, the commercial risk grows with it. You do not necessarily need to hire a £200k full-time director to protect your margins, but you do need senior commercial oversight that uncovers what is really happening behind the numbers. Fractional support brings that experienced, independent pair of eyes into your business so you can protect your cash and build on solid foundations.

As your construction business grows beyond £6m to £15m+, informal peer advice no longer cuts it. Discover why senior fractional commercial oversight protects cash flow.

When a business expands, there is an almost universal reflex to start layering on extra systems like warm winter coats in a thunderstorm. You start out with a simple setup that worked fine, but as turnover grows, suddenly there are endless spreadsheets, double approvals for every tea bag, and reporting routines that take three days to pull together. Before you know it, your line managers are spending half their working week frantically hunting down data rather than actually looking at what the numbers mean. Information lands on your desk weeks late, decisions grind to a screeching halt, and you end up diving back in to sort out everyday issues that should have been solved in five minutes flat.

The funny thing I notice when looking inside growing construction and commercial firms is that people genuinely think adding extra administrative hurdles will protect them. In reality, piling on thicker reports and convoluted spreadsheets does not safeguard your business at all; it just builds giant bottlenecks and buries friction where nobody can see it. You do not need a twenty-page pack of charts every Friday to stay in full control. What you actually need is crystal-clear, straightforward visibility over where your money is moving, where your contractual risks are hiding, and who is actually taking ownership for commercial decisions on the ground.

At Axiom One, I look at these setups from a completely fresh angle to strip away the fluff and bring back practical clarity. When you trim commercial controls down to plain, honest facts, your decision-making gets sharper, your systems become humanly manageable again, and that heavy feeling in your stomach disappears. If your business systems feel a whole lot heavier than they used to, let’s discuss what you want to understand about your business.

In the early days of running a business, your informal network of fellow owners is absolute gold. You grab a coffee, complain about late payments, swap contractor stories, and bounce ideas off mates who are roughly in the same boat. But once your turnover pushes past the £5m or £10m mark, the commercial game changes completely, and suddenly those casual pub chats or networking breakfasts start feeling a bit out of their depth.

The contracts on your desk are thicker, client commercial teams are far sharper, and the financial decisions you are making every week carry proper weight. Your accountant will happily tell you what happened six months ago, your solicitor jumps in when there is a full-blown dispute, and your internal team is flat out just trying to keep jobs moving on site. That leaves you sitting right in the middle as Managing Director, carrying heavy commercial risks and knotty decisions without anyone around who actually understands how commercial money moves through a growing business.

What I love doing at Axiom One is stepping into that exact gap to give business owners an independent, objective sounding board. Because I see construction and commercial setups through a slightly different lens, we can look past the surface noise, test what is really going on under the bonnet, and spot the commercial blind spots before they turn into expensive headaches. You keep total control of your business, but you do not have to carry the commercial weight alone in the dark.

When your firm reached a new level of scale, who did you bounce the tricky commercial decisions off?

Most business leaders can quote their top-line figures off the top of their head, but feeling entirely confident about what is going on under the bonnet is another story altogether. You might have healthy turnover on paper, yet there is that nagging feeling that cash is trickling away somewhere between your valuations, subbie payments, and delayed variation sign-offs. It is completely normal for systems that worked brilliantly when you were turning over five million to suddenly feel clunky and overwhelmed as you scale. The trouble is, traditional audits usually just look at historical figures in a spreadsheet rather than showing you how decisions, risk, and money are moving through your operations today.

That gap between what the balance sheet says and what is actually happening on the ground is precisely why we carry out independent Commercial Reviews at Axiom One. Because I have spent years right in the thick of commercial management and leadership, I look at businesses through a completely different lens. Instead of handing you a fifty-page report that sits on a shelf gathering dust, we dig into where contract exposure is hiding, where payment friction is creeping in, and whether your team actually has the right information to make clear decisions. We then map it all out in a plain-speaking, traffic-light overview so you can see exactly what is working, what needs attention, and what to tackle first.

Understanding the absolute truth of your business is not about looking for mistakes or pointing fingers; it is about building proper foundations so you can grow, plan an exit, or simply sleep better on a Sunday night knowing you are in complete control. If you are curious about what an independent set of eyes might spot in your commercial setup, let us have a low-pressure chat about what you want to get a clearer picture of.

Commercial management in construction can feel like a 3,000-piece puzzle with someone throwing extra pieces at your head. But real strength isn't about shouting the loudest, it's about seeing what everyone else is stepping over.

In my latest article for Axiom One, I explore what female leadership brings to the commercial table, from multi-threaded focus and simplifying complex chaos to the lived resilience that keeps businesses standing upright.

We also reflect on creating schedule capacity and launching Axiom Women to empower female leaders across our industry.

Your site is buzzing, machines are moving, and the team is working flat out, so why does the bank account still look bone dry at the end of the month?

In construction, cash-flow headaches are rarely just about slow-paying clients or pedantic QSs.

More often than not, tight cash is simply a loud symptom of a commercial engine that isn't keeping up with the speed of your delivery.

Delivering great work is only good for business if you've protected your right to get paid for it, and that means putting commercial management ahead of operations rather than treating it like an afterthought.

From unbacked variations to missing vesting docs for off-site materials, money disappears in the gap between what happens on site and what the contract actually requires.

I’ve been doing a lot of thinking recently. Dangerous, I know!

A social media post caught my attention this week. Not the original post, but the comments underneath it.

The discussion centred around a couple who had made the heartbreaking decision to terminate a pregnancy involving Down’s syndrome.

There were 179 comments!!!

What fascinated me wasn’t that people were offended by the language they used. I can understand that.

What fascinated me was that I couldn’t find anyone talking about the parents.

Nobody seemed curious about what they might have been going through.

Nobody seemed interested in understanding the pain that may have created those words.

It got me thinking about something much bigger.

How often do we react to what we can see without ever questioning what created it?

I see this everywhere. In life, business, relationships and in leadership.

We judge the words, the behaviour, the decisions and the reactions, but rarely stop to ask what experiences sit underneath them.

Maybe that’s why I’ve always been more interested in understanding people than judging them.

Maybe that’s why I spend so much of my time looking for the story underneath.

Anyway, one thought turned into another, which turned into several thousand words.

The result is my latest article:

The Story Underneath

I’d love to know whether it resonates with you, challenges you, or whether you think I’ve completely lost the plot.
